It requires physical co-presence, mutual trust, and the kind of unhurried time in which tacit knowledge reveals itself through the accumulation of small signals no efficiency-minded calendar would allocate space for. Originating ba is where Honda's brainstorming camps built cross-departmental tacit understanding — engineers from manufacturing and design sharing meals and sleeping quarters, transmitting more tacit knowledge over late-night conversations than months of formal meetings could produce. It is where the Trivandrum training room documented in The Orange Pill enabled twenty engineers to develop collective intuition about what AI tools could and could not do. It is also the type of ba most structurally threatened by AI, which rewards individual use and displaces the shared physical work that originating ba requires.
Nonaka's specification of originating ba is unusually concrete. The requirements are non-negotiable: physical co-presence (bodies in the same space, allowing observation of embodied practice), mutual vulnerability (both parties exposed to the same uncertainty, navigating the same friction), and time (unstructured hours where tacit knowledge emerges without being forced). The conditions cannot be substituted by efficiency-improved alternatives. Video calls, however high-bandwidth, do not create originating ba, because the embodied cues that constitute the mode's primary channel — the quality of silence in the room, the direction of attention, the body language that precedes verbal response — are not transmitted at fidelity sufficient to produce Socialization.
AI creates what Nonaka would call systemizing ba of unprecedented density and can participate meaningfully in dialoguing ba as a conversational partner. It cannot create originating ba. This is not a technical limitation to be resolved by better models or richer interfaces. It is structural. Originating ba depends on shared embodied experience — the physical co-presence that allows tacit knowledge to flow through observation of practice. AI has no body and cannot share experience. The junior who watches Claude solve a problem observes a text output, not a process of expert engagement. She sees the answer, not the attention patterns a human senior would have displayed in arriving at it.
The Orange Pill's Trivandrum training room is originating ba at its most vivid. The formal instruction delivered explicit knowledge about Claude Code; the informal space — the shared meals, the walks between sessions, the after-hours conversations where confusion was admitted and insight exchanged — constituted the originating ba where the deepest learning occurred. Segal's decision to fly to Trivandrum rather than conduct remote training was, in Nonaka's framework, a decision to construct originating ba deliberately, recognizing that the tacit transformation he wanted his engineers to undergo could not be produced through virtual channels alone.
The organizational challenge of the AI age is the deliberate construction and maintenance of originating ba in environments structurally hostile to it. AI tools reward individual use. They are available at any hour, from any location, without the coordination costs and social friction that shared physical work entails. The economic logic of the AI-augmented organization pushes toward distributed, asynchronous, individually mediated work — the opposite of the conditions originating ba requires. Vector pods are one organizational form that instantiates originating ba at the strategic level: small groups meeting regularly, debating intensively, developing shared tacit understanding through sustained mutual engagement with problems that cannot be decomposed into individual tasks.
Introduced in Nonaka and Konno's 1998 paper 'The Concept of Ba' as one of four types corresponding to the four SECI modes. The name emphasizes the mode's function as the space where tacit knowledge originates — where it enters the organizational knowledge-creation process through the shared experience that no subsequent mode can substitute for. Nonaka drew on Japanese organizational practices — the brainstorming camp (gasshuku), the informal after-work gathering (nomikai) — that Western management theory had dismissed as cultural peculiarities but that produced tacit knowledge transmission unavailable through formal channels.
Physical co-presence is constitutive. The body's proximity to other bodies is not a channel convenience but the mechanism through which originating ba operates.
Mutual vulnerability distinguishes it from formal meeting. Both parties must be exposed to the same uncertainty, navigating the same difficulty, to create the trust on which tacit transmission depends.
AI cannot create it, only participate within it. The relational conditions must be built by humans; AI augments what humans have created.
Economic logic works against it. Individual AI-mediated work is cheaper and faster than shared physical work; maintaining originating ba requires countercultural organizational investment.
Vector pods operationalize it at strategic scale. Small groups of three to four people, meeting regularly, develop the shared tacit understanding from which strategic judgment emerges.
