In 2013, Schein published Humble Inquiry, a small book arguing that the most important thing a leader could do was ask genuine questions from a position of curiosity rather than disguised authority. The observation, built across decades of watching organizations fail to communicate, was that Western professional culture had developed a pathology: it rewarded telling over asking. The AI transition has made humble inquiry both more necessary and more difficult than at any point in Schein's career. More necessary because AI presents a cognitive challenge humble inquiry is specifically designed to address — the evaluation of output whose production process is opaque. More difficult because the tool's speed collapses the space in which genuine questioning can occur.
The challenge is specific. When a human colleague produces a recommendation, the evaluator can probe the reasoning, examine the methodology, assess whether the process was sound. When an AI tool produces a recommendation, the evaluator confronts output generated by a process she cannot observe. The output arrives with the appearance of certainty — well-structured, confident, articulate — and the appearance creates cognitive pressure to accept what looks authoritative.
The cues humans have learned to use as proxies for understanding — logical structure, appropriate vocabulary, comprehensive coverage, confident tone — are precisely the cues large language models have been trained to produce. When a human expert speaks with technical precision, treating those qualities as evidence of understanding is a reasonable inference. When an AI tool produces the same qualities, the inference fails. The fluency trap is the result.
Humble inquiry in the AI context is specific and practicable. It means directing the questioning inward before acting on what the tool produces: not "What did the tool generate?" but "Do I have the knowledge to evaluate what the tool generated?" Not "Is this output correct?" but "How would I know if it were wrong?" These questions take time, interrupt momentum, and resist the production pressure the tool's speed creates.
Humble inquiry cannot be sustained by individuals in isolation — it is a cultural practice that requires an organizational environment that values it. The engineer who pauses to question AI output in an organization that rewards shipping speed will be punished through accumulated social signals. Only in a culture that has been built to reward inquiry can the practice survive.
The concept was formalized in Schein's 2013 book Humble Inquiry: The Gentle Art of Asking Instead of Telling, co-authored with his son Peter Schein. The book emerged from Schein's decades of observation that consultants who asked genuine questions produced better client outcomes than those who delivered confident diagnoses. A second volume, Humble Consulting (2016), extended the framework, and a revised edition of Humble Inquiry appeared in 2021.
Telling crowds out asking. Western professional culture rewards the performance of certainty, and the performance displaces the genuine inquiry that produces better outcomes.

Level Two relationships are the foundation. Humble inquiry requires the trust built through genuine mutual interest — transactional relationships cannot sustain it.
The tool will never ask. Confident output arrives regardless of whether confidence is warranted; only the human can interrupt.
Some commentators argue that AI itself can practice a form of humble inquiry — that well-designed systems can be configured to express uncertainty, probe user intentions, and resist premature conclusions. Schein's framework is skeptical: humble inquiry is not a technique but a stance, grounded in genuine relational curiosity rather than in output formatting. A system that cannot actually wonder cannot actually inquire, regardless of how its responses are phrased.
