Communityship

Mintzberg's deliberately awkward alternative to leadership — the structural condition of an organization in which belonging, mutual care, and shared commitment coordinate behavior better than hierarchy or heroism can.

The cult of the heroic leader is one of the most persistent and damaging myths in management. Mintzberg spent decades arguing against it — the belief that organizations succeed or fail because of the qualities of the person at the top. The belief is not merely incorrect; it is structurally dangerous, concentrating accountability on an individual while obscuring the collective processes that actually produce organizational outcomes. Mintzberg proposed an alternative: communityship, a word he coined deliberately, aware that its awkwardness made a point. Leadership rolls off the tongue. Communityship does not. It requires explanation, and the need for explanation is the need for a fundamentally different way of thinking about how organizations work. Community is a structural condition — of belonging, contribution not from coercion but from care, quality of work reflecting quality of relationships, norms arising from shared commitment rather than authority.

Community is built through shared experience — the accumulation of moments in which people work together, struggle together, succeed and fail together, developing the trust that comes from navigating difficulty without losing regard for one another. It cannot be decreed or engineered. It arises from thousands of small interactions — the meeting where contribution was acknowledged, the crisis where a colleague was covered for, the decision where the leader chose fairness over expediency.

AI poses a specific threat: not from the machine itself but from the organizational logic it enables. When AI allows the solo builder to produce what a team of ten produced before, the structural necessity for the team diminishes. What is lost is not just eight salaries — it is the relational density that made the organization a community, the diversity of perspective, the mutual development, the resilience that came from multiple people understanding the system.

The threat operates through the celebration of the solo builder amplified by AI, who ships a product in a weekend and is held up as the model for the future of work. The celebration is understandable; the capability is real. But building is not sustaining, and sustaining — the patient, unglamorous, relationship-intensive work of maintaining a community over time — is the work AI cannot do and that the heroic-builder narrative systematically undervalues.

The parallel to Teal organizations, Laloux's self-management, and the wholeness principle is structural: each represents an institutional form in which coordination runs through community rather than hierarchy, with implications that sharpen in an AI era that threatens to optimize community out of existence.

Origin

Mintzberg introduced the term in a 2006 Wall Street Journal essay and elaborated it across subsequent writings, most fully in Rebalancing Society (2015) and in blog posts that articulated the structural argument: communities produce what individuals cannot, and the managerial role exists to sustain communities rather than to heroize leaders.

Critics argue that communityship is difficult to operationalize — that it describes a condition without specifying how to produce it. Mintzberg's response: the specification is the problem. Community cannot be engineered; it can only be cultivated through practices that respect the slow accumulation of trust.
