The mentor sees the student—recognizes the particular form of intelligence this specific child possesses, creates conditions for its emergence, provides the sustained and personalised attention that allows a young person to discover what she is capable of. AI has automated the delivery function with a completeness that should embarrass any institution still calling it education. The teacher who is freed from delivery can do the only thing a human being can do: see another human being.

The garden against the factory. Robinson's counter-metaphor to the factory was not a blueprint but an ecology. The gardener does not manufacture growth; the gardener creates conditions in which different plants, requiring different soil and different light, can grow at their own pace. The garden model of education is personalised, organic, oriented toward cultivation rather than production. AI, in its best applications, is the most powerful gardening tool ever built: responsive, adaptive, infinitely patient, capable of following a child's interests into domains no standardised curriculum ever imagined. The question Robinson would ask is whether it is being used inside a garden or inside a factory that has simply installed a new kind of machine.

Debates & Critiques

The most persistent challenge to Robinson's framework is empirical: if divergent thinking is so valuable, why did the industrial economy so reliably reward convergent performance? His answer—that the economy needed convergent workers and built a system to produce them, which is precisely the point—is logically consistent but sidesteps the question of how rapidly or reliably educational change can follow economic change. Critics on the left have noted that his vision of every child discovering their element is a privilege-laden fantasy: element-discovery requires the kind of broad exploration—diverse schools, private lessons, the luxury of pursuing the unmarked path—that remains deeply unequal. Robinson was aware of this, and his later work in Creative Schools was at pains to document reforms at scale, in under-resourced settings. A more specific critique concerns AI itself: Robinson's framework predicts that the machine makes divergent thinking more valuable, but the machine might equally be said to democratize the appearance of divergent thinking—producing outputs that look like creative work without requiring the cognitive struggle that Robinson identified as its source. The ascending friction in the classroom argument holds that removing the struggle removes the learning; Robinson would endorse this completely, and would add that the institutional pressure to use AI to bypass that friction rather than redirect it is exactly the pattern he spent his career fighting.
