The AI transition has produced a depression epidemic the culture does not recognize, because the depression does not match the clinical picture the culture has been trained to identify. The depressed knowledge worker does not stop functioning. She does not miss deadlines or produce visibly inferior work. She continues to perform — often at a high level — because the professional self has been trained to perform regardless of internal state. The performance masks the depression, and the masking extends the depression, because the psyche cannot process what the self will not acknowledge.
Kübler-Ross distinguished two kinds of depression in the grief process. Reactive depression responds to past losses that have already occurred — the engineer mourning the years invested in devalued skills. Preparatory depression responds to impending losses that have not yet occurred but are anticipated — the mid-career professional projecting forward to a future in which her current role no longer exists. The AI transition produces both simultaneously, and the simultaneity is part of what makes the weight so heavy.
The Berkeley researchers whose 2026 HBR study Segal discusses measured the behavioral manifestations without identifying them as depression. They documented flat affect, eroded empathy, dissatisfaction accumulating alongside increased productivity. The workers were producing more and enjoying it less. The gap between productivity and satisfaction is the behavioral signature of grief-depression — the capacity to function without the capacity to feel that the functioning matters.
The appropriate institutional response is not more training or more tools. It is permission to sit with the weight. Kübler-Ross used the agricultural metaphor deliberately: the depression is the fallow season. A field planted every season without rest becomes depleted. The psyche, depleted by successive demands of denial, anger, and bargaining, needs a period of apparent unproductivity in which to restore its capacity. The institutions that skip this fallow time produce workers who perform adaptation while harboring the specific fragility of unprocessed loss.
Kübler-Ross's 1969 framework identified depression as the fourth stage and distinguished it carefully from clinical depression. Her insistence that grief-depression served a necessary function ran counter to the medical establishment's impulse to medicate withdrawal into compliance.
Depression is fallow time. The psyche's necessary period of apparent unproductivity in which reality is absorbed without buffering.
Reactive and preparatory forms coexist in AI grief. The worker mourns both what has been taken and what she can see being taken next.
The performance mask is dangerous. The worker who maintains professional output through depression prevents the psyche from processing the loss, extending the grief indefinitely.
The alternative is not optimization but permission. The fallow season cannot be rushed; institutions that try produce compliance that cracks under the next stressor.
