The culture ate the tool for breakfast.

I keep paraphrasing that old Drucker line — culture eats strategy for breakfast — because it is the single most accurate description of what I watched happen across every team, every company, every boardroom I walked into during the winter of 2025. The tools were identical. Claude Code, same model, same capabilities, same hundred dollars a month. The outcomes were not even close to identical. Some teams transformed. Some teams performed transformation. And the difference had nothing to do with the technology.

It had everything to do with the room.
