The thing I almost missed was what disappeared between the people.
In Trivandrum, when each of my twenty engineers became capable of doing the work of twenty, I celebrated. I wrote about it in *The Orange Pill* with genuine awe. Twenty-fold productivity. A hundred dollars a month. The future arriving on schedule and under budget.
What I did not write about — what I did not even notice until Robert Putnam's framework forced me to look — was what stopped happening in the spaces between those engineers once the tool made them self-sufficient.
The hallway questions dried up. The lunch-table arguments about architecture got quieter. The particular friction of one person reading another person's code and saying, "I think you're wrong about this," and the other person having to sit with that — it didn't vanish overnight. It just became optional. And optional things, in a culture that worships productivity, die quiet deaths.
I kept the team. I hired more people. I wrote about that choice with conviction, and I stand by it. But Putnam made me ask a question I had been avoiding: What is a team that no longer needs to depend on each other? Is it still a team? Or is it a collection of individuals who happen to share a Slack workspace?
Putnam spent his career measuring something most people cannot see — the trust, the norms, the reciprocity that accumulate when human beings show up for each other repeatedly, under conditions where showing up is not guaranteed. He called it social capital. He proved it mattered more than money, more than policy, more than institutional design, for determining whether communities thrived or hollowed out. And he watched it decline for decades, driven by technologies that made collective life optional long before AI entered the picture.
Now AI has made collaboration itself optional for vast categories of knowledge work. The productive output has never been higher. The social infrastructure beneath it has never been more exposed.
This book uses Putnam's lens to examine what the productivity dashboards cannot show — the withdrawals from an account nobody is tracking. Every unanswered Stack Overflow question. Every mentoring conversation replaced by a prompt. Every team meeting canceled because everyone works faster alone. Each one rational. Each one a small erosion of the thing that holds everything else together.

Putnam (1941–2025) was an American political scientist and professor of public policy at Harvard University, widely regarded as one of the most influential social scientists of the late twentieth and early twenty-first centuries. Born in Rochester, New York, he studied at Swarthmore College, Oxford University (as a Rhodes Scholar), and Yale University, where he earned his Ph.D. His landmark 2000 book *Bowling Alone: The Collapse and Revival of American Community* documented the decades-long decline of civic engagement, social trust, and associational life in the United States, introducing the concept of "social capital" into mainstream public discourse. In the winter of 2000, a political scientist at Harvard published a book arguing that Americans were destroying the most valuable resource they possessed, and that almost none of them knew it existed.
The resource was not oil, not topsoil, not the federal budget surplus that Washington was then debating how to spend. It was social capital — the accumulated networks of trust, reciprocity, and civic engagement that enable a society to function. Robert Putnam had spent the previous decade measuring this resource with the obsessive empiricism of a man who suspected he was watching a catastrophe unfold in real time, and the data confirmed his worst fears. Americans were doing more things alone that they used to do together. They attended fewer club meetings, hosted fewer dinner parties, signed fewer petitions, knew fewer neighbors by name. League bowling had declined by forty percent even as individual bowling participation rose. More people were bowling. Fewer were bowling together. The activity survived. The social infrastructure around it did not.
The book was called Bowling Alone, and it became that rarest of academic achievements: a work of social science that entered the common language. The title itself became a diagnosis. To bowl alone was to participate in the mechanics of an activity while missing its entire social purpose — the beer after the game, the conversation between frames, the obligation that accumulates when you show up every Thursday and someone is counting on you. The bowling was the pretext. The trust was the product.
Twenty-five years later, in the winter of 2025, a different kind of threshold was crossed. Large language models reached a level of capability that allowed individual knowledge workers to produce, in hours, what teams of five or ten or twenty had required weeks or months to build. Edo Segal describes the moment in The Orange Pill: twenty engineers in Trivandrum, India, each operating with Claude Code, each achieving what Segal estimated as a twenty-fold productivity multiplier within a single week of training. The numbers were extraordinary. The implications were structural. If one person could do the work of twenty, then the organizational reason for twenty people to interact had been eliminated in a week.
The technology discourse that followed focused almost entirely on productivity. How much faster could individuals build? How many jobs would be displaced? What new capabilities would emerge? These were important questions. They were also, from the perspective Putnam spent his career developing, the wrong questions — or rather, they were questions that could only be answered correctly if a prior question had been addressed first.
That prior question: What happens to the relationships between the twenty people who no longer need to work together?
Social capital, as Putnam defined it, refers to the connections among individuals — the social networks and the norms of reciprocity and trustworthiness that arise from them. The definition is deceptively simple. Its implications are not. Unlike financial capital, which is held by individuals and depleted through use, social capital is held collectively and increases through use. Every time a norm of reciprocity is honored — every time a developer answers a question on Stack Overflow without expecting payment, every time a senior engineer stays late to help a junior colleague debug a deployment, every time a team navigates a disagreement about architecture and emerges with a decision everyone can live with — the stock of social capital grows. The trust deepens. The norms strengthen. The network becomes more capable of coordinated action.
And every time one of those interactions fails to occur — because it is no longer structurally necessary, because the tool has made collaboration optional, because the individual can now accomplish alone what previously required showing up and depending on someone else — the stock declines. Not dramatically. Not visibly. The withdrawal is silent, the ledger unread, the balance dropping in increments so small that no quarterly report captures them.
This is the mechanism that Putnam documented across thirty years of American civic life, and it is the mechanism that the AI transition threatens to accelerate beyond anything his original analysis contemplated.
The technology industry built its social capital over decades, through practices whose social function was rarely acknowledged because their productive function was so visible. Code review, the practice of having one developer examine another's work before it enters the codebase, exists ostensibly to catch bugs and maintain quality. It does those things. It also requires one person to understand another person's thinking, to negotiate standards, to give and receive criticism, to develop the shared vocabulary and mutual respect that constitute professional trust. A codebase that has been through rigorous code review is more reliable than one that has not. A team that has practiced rigorous code review is more cohesive, more trusting, more capable of handling the ambiguity and conflict that accompany any significant project.
Pair programming — two developers working at a single workstation, one writing code while the other observes, questions, and guides — is perhaps the most social practice in the software development repertoire. It is also one of the most productive, producing code with fewer defects and more coherent design than solo programming in many contexts. The social and the productive are not in tension. They are the same thing experienced from different angles. The trust built through pair programming makes the code better. The code quality built through pair programming deepens the trust. The virtuous cycle is the point.
Open-source communities developed their own elaborate social infrastructure: mailing lists, IRC channels, contributor guidelines, codes of conduct, the complex informal hierarchies through which a newcomer earns the right to commit code to a project maintained by strangers. Eric Raymond's The Cathedral and the Bazaar, published in 1999, described this infrastructure as a novel form of social organization — a "bazaar" model in which thousands of loosely coordinated contributors produced software of extraordinary quality without the command-and-control structures of traditional organizations. What Raymond described was, in Putnam's terms, a dense network of generalized reciprocity: contributors gave their time and expertise without expecting direct return, trusting that the community's norms would ensure that their contributions were valued and that they could draw on others' contributions in turn.
Hackathons — intensive, time-limited events where teams of strangers form, build a product, and present it within twenty-four or forty-eight hours — are the bowling leagues of the technology industry. The explicit purpose is to build something. The deeper function is to build relationships across organizational and disciplinary boundaries. The designer who has never worked with a machine learning engineer, the product manager who has never written a line of code, the backend developer who has never thought about user experience — hackathons force these people into the specific kind of high-pressure, vulnerability-requiring collaboration that produces bridging social capital, the connections across difference that Putnam identified as the most valuable and most fragile form of social trust.
Every one of these practices is threatened by the same dynamic that Segal describes with such exhilaration in The Orange Pill. When an individual developer can build a complete product through conversation with an AI assistant, the structural need for code review diminishes. When Claude can serve as the second pair of eyes, pair programming becomes a choice rather than a necessity. When a single builder can span frontend, backend, design, and deployment, the cross-functional team that hackathons simulate is no longer a team at all — it is a person.
The productivity gains are real. Segal's account of the Trivandrum training, of the Napster Station built in thirty days, of engineers reaching across disciplinary boundaries to do work that had previously required specialists — these are genuine expansions of human capability. The question Putnam's framework poses is not whether the gains are real but whether the gains are the whole story. Whether the productivity ledger captures the full cost of the transaction.
It does not.
The cost that the productivity ledger misses is the social capital that was produced as a byproduct of the collaborative work that AI has made unnecessary. The code review that caught the bug and built the trust. The pair programming session that improved the design and deepened the relationship. The hackathon that produced the prototype and connected the designer to the machine learning engineer in a way that would pay dividends for years.
When the productive pretext for these interactions disappears, the social product disappears with it. And because the social product was never measured — because no dashboard tracks trust, no OKR captures the depth of professional relationships, no quarterly report accounts for the stock of generalized reciprocity in the engineering organization — the loss is invisible. It does not appear in the data. It appears, months or years later, in the team that cannot coordinate under pressure, the organization that cannot retain talent, the profession that has lost the capacity to mentor its next generation, the democratic society that has forgotten how to govern itself through collective deliberation.
Putnam spent decades tracking precisely this kind of invisible loss. The decline of bowling leagues did not produce a crisis. No headline announced it. No policy responded to it. People simply stopped showing up, one by one, each for their own reasonable reason — a busier schedule, a longer commute, a preference for watching television in the evening rather than driving to the alley. The aggregate effect was invisible until Putnam measured it, and even then, the measurement was met with skepticism. How could something as trivial as bowling leagues matter for democracy?
The answer, supported by longitudinal data spanning decades, was that bowling leagues were never trivial. They were one node in a vast network of civic associations — churches, clubs, volunteer organizations, professional societies, neighborhood groups — that together constituted the social infrastructure of American democracy. Each node produced trust, norms, and connections that spilled over into other domains. The person who showed up reliably for bowling on Thursday was more likely to vote, to volunteer, to trust her neighbors, to participate in the governance of her community. Not because bowling made her civic, but because the habit of showing up — of being accountable to others, of subordinating individual preference to group commitment, of building relationships through repeated face-to-face interaction — was the muscle that civic participation required.
When the associations declined, the muscle atrophied. And the consequences, which took decades to become fully visible, included declining trust in institutions, declining voter participation, declining willingness to compromise, and the specific form of political dysfunction that characterizes a society in which individuals have lost the habit of working together.
The technology industry's social capital was not bowling leagues. But it was built through the same mechanism: repeated, face-to-face, vulnerability-requiring interaction in the service of shared goals. And it is being eroded by the same dynamic: the quiet, individual, reasonable withdrawal from collaborative practices that have become structurally unnecessary.
Segal acknowledges this in The Orange Pill. The passage on trust — that it "cannot be manufactured or mandated or optimized," that it "can only be earned, through the specific intimacy of having navigated chaos together and survived it without losing respect for one another" — is, compressed into a sentence, the core of Putnam's life's work. Trust is the product of a process that cannot be shortened, automated, or made efficient. It requires time, presence, vulnerability, and the accumulation of small demonstrations of reliability that no algorithm can simulate.
The question this book addresses is not whether AI's productivity gains are real. They are. The question is what happens to the social infrastructure — the trust, the norms, the relationships, the professional identity, the civic capacity — that was produced as a byproduct of the collaborative work that AI has made optional. The answer requires a different kind of accounting. Not the ledger of output, but the ledger of connection. Not what was built, but what held the builders together.
That ledger has never been kept. The stock has never been counted. And the withdrawal, silent and accelerating, has already begun.
Every profession has its bowling leagues — the structured social interactions whose explicit purpose masks a deeper function, the activities people join for one reason and stay for another.
For physicians in the mid-twentieth century, the bowling league was the hospital rounds: the daily walk through the ward where senior doctors, residents, interns, and nurses encountered each other in the presence of patients whose cases demanded collective judgment. The explicit purpose was medical — to diagnose, to plan treatment, to catch errors. The deeper function was social. Rounds built the hierarchies of competence and trust through which medical knowledge was transmitted across generations. The intern learned not just what the senior physician knew but how she thought, how she handled uncertainty, how she behaved when the diagnosis was ambiguous and the patient was frightened. That transmission could not occur through a textbook. It required presence, repetition, and the specific vulnerability of being wrong in front of someone whose opinion mattered.
For software developers, the bowling leagues were numerous, deeply embedded in the culture, and almost entirely invisible to anyone who had not participated in them. They were invisible because, like bowling leagues themselves, their social function was never their stated purpose. The stated purpose was always productive — write better code, ship faster, fix bugs, learn new tools. The social function — build trust, transmit norms, form professional identity, create the networks of reciprocity that make an industry function — was the byproduct that no one measured because no one had learned to see it.
Consider the open-source community as it existed from the late 1990s through the 2010s. A developer in Bangalore could contribute a patch to a project maintained by a team in Berlin, have that contribution reviewed by a volunteer in São Paulo, and see it merged by a maintainer in Portland, all without any of these people having met or exchanging money. The interaction was mediated by code, but the norms governing it were thoroughly social. Contributors were expected to read the project's guidelines, to format their code according to shared standards, to respond respectfully to criticism, to invest time reviewing others' contributions in proportion to the time others invested in reviewing theirs. The norm was generalized reciprocity — what Putnam defined as the practice of doing something for someone without expecting anything specific back, confident that someone else will eventually do something for you. A society characterized by generalized reciprocity, Putnam argued, is more efficient than a distrustful society, for the same reason that money is more efficient than barter. Trustworthiness lubricates social life.
Open-source communities were not just producing software. They were producing the norms and trust that made a global, volunteer-driven production system possible. The social capital was the invisible infrastructure on which the visible output depended.
Stack Overflow, launched in 2008, became perhaps the most remarkable example of generalized reciprocity in the technology industry. A developer with a problem could post a question and receive a detailed, expert answer within hours — sometimes minutes — from a stranger who expected nothing in return except reputation points, the social currency of the platform. By 2024, the site contained more than fifty-eight million questions and answers, nearly all contributed for free by developers who collectively maintained one of the largest repositories of practical programming knowledge ever assembled.
The knowledge was valuable. The norm that produced it was more valuable still. Millions of developers internalized the expectation that technical knowledge should be shared freely, that expertise carried an obligation to help, that the community's collective knowledge was a commons that every member was responsible for maintaining. This norm did not exist naturally. It was cultivated through the repeated interactions of the platform — posting, answering, voting, editing, commenting — each interaction a small deposit in the account of generalized reciprocity.
When a developer can get a detailed, expert, context-specific answer from Claude in seconds — an answer that is often more comprehensive and more tailored to the specific problem than anything Stack Overflow could provide — the structural incentive to participate in the reciprocity network weakens. The developer who previously would have searched Stack Overflow, read through multiple answers, perhaps posted a follow-up question, perhaps answered someone else's question while waiting for a response to her own — that developer now opens a conversation with an AI and has her answer before the Stack Overflow page would have finished loading. Each individual decision is rational. The aggregate effect is the quiet erosion of a knowledge commons that took fifteen years to build.
Stack Overflow's traffic began declining measurably in 2023, within months of ChatGPT's widespread adoption. By 2025, the platform's visitor numbers had dropped sharply enough to prompt layoffs and strategic pivots. The knowledge was still there, archived and searchable. But the living community — the active exchange, the norm of reciprocity, the ongoing conversations through which knowledge was not just stored but generated — was contracting. The bowling league was losing members, and the members it was losing were the ones who had been showing up every Thursday.
The same pattern was visible in other forms of professional social capital. Code review, when practiced within a team, requires one developer to read another's work with enough attention to understand its logic, identify its weaknesses, and suggest improvements. The reviewer must understand the codebase, the design intentions, the constraints the author was operating under. The author must be willing to have their work scrutinized, to receive criticism, to defend choices or accept corrections. The interaction is inherently vulnerable — it requires both parties to demonstrate competence and accept the possibility of being wrong. That vulnerability is precisely what makes it a trust-building interaction. Trust, in Putnam's framework, is built through repeated demonstrations of reliability under conditions of uncertainty. Code review provides exactly those conditions: repeated interactions, uncertain outcomes, the demonstrated reliability of showing up with careful attention and honest feedback.
When AI tools can review code — scanning for bugs, suggesting optimizations, flagging security vulnerabilities — the productive justification for human code review diminishes. The AI does not tire, does not have bad days, does not miss things because of personal distraction. It also does not build trust. It does not transmit norms. It does not create the relationship between reviewer and author that makes the next code review easier, the next architectural decision more collaborative, the next crisis more navigable. The bug gets caught. The relationship does not get built.
Pair programming — which Kent Beck formalized as part of Extreme Programming in the late 1990s — represents perhaps the purest bowling league in software development. Two developers, one keyboard, one screen. One writes, the other watches, questions, suggests. They switch roles regularly. The practice emerged from a productive insight: two sets of eyes catch more errors than one, and the conversation between the pair often produces design decisions superior to what either would reach alone. But the enduring power of pair programming was never reducible to its bug-detection rate. It was in the relationship it built. Eight hours of pair programming with a colleague produces a depth of mutual understanding that months of working in adjacent cubicles on separate tasks cannot match. The pair programmer knows how the other thinks, where the other gets stuck, what the other values in code, how the other handles frustration. This knowledge is the substrate of professional trust.
Mentoring followed a similar pattern. Senior developers mentored junior ones not primarily through formal instruction but through the informal, ongoing, context-rich interactions that team membership required. The junior developer watched the senior developer debug a production incident at two in the morning and learned not just the technical approach but the emotional discipline — the ability to remain calm under pressure, to reason systematically when adrenaline is screaming for haste. The senior developer watched the junior developer struggle with a problem and chose when to intervene and when to let the struggle continue, calibrating the balance between productive friction and destructive frustration. This calibration required knowledge of the junior developer as a person — their skill level, their temperament, their learning style, their tolerance for ambiguity. It was social knowledge, built through social interaction, deployed in the service of social reproduction: the transmission of professional competence and professional identity from one generation to the next.
AI-augmented individual production does not eliminate the possibility of mentoring. It eliminates the structural occasion for it. When the junior developer can solve her problem by asking Claude, the interaction with the senior developer that would have been prompted by the problem does not occur. The answer is obtained. The relationship is not built. And the junior developer does not learn the thing that the senior developer's presence would have taught her that the answer itself could not: how to handle the uncertainty, how to reason about the problem before reaching for the solution, how to evaluate whether the solution is correct when you are not certain you understand the problem.
Putnam identified a critical pattern in the decline of American civic life: the associations that disappeared first were those whose social function was invisible — the ones people attended for explicitly productive reasons without recognizing the social capital they were accumulating as a byproduct. Bowling leagues declined not because people stopped wanting to bowl but because bowling alone became a viable option and the social function of the league was never recognized as a reason to maintain it. The loss was invisible because the thing being lost had never been named.
The same dynamic is now operating in the technology industry. The practices that built professional social capital — code review, pair programming, open-source contribution, mentoring, hackathons — are declining not because developers have decided that trust and relationships are unimportant, but because the productive pretext for these interactions has been eliminated and the social function was never recognized as a reason to maintain them independently. The developer who no longer needs code review does not think, "I am withdrawing from a trust-building interaction." The developer thinks, "I no longer need someone to check my work because the AI caught all the issues." Both statements are true. The second obscures the significance of the first.
Mark Granovetter's landmark 1973 paper, "The Strength of Weak Ties," demonstrated that the most valuable social connections are often not the close, intense relationships of bonding capital but the casual, incidental relationships of bridging capital — the acquaintance you see occasionally, the colleague in another department, the person you chat with at the coffee machine. These weak ties are disproportionately responsible for the flow of new information, new opportunities, and new perspectives through a social network. Strong ties connect you to people who already know what you know. Weak ties connect you to different worlds.
The technology industry's weak ties were built through the same structurally unnecessary social interactions that AI is now eliminating: the hallway conversation at the conference, the question asked after a talk, the introduction made at a hackathon, the thread on a mailing list that connected a kernel developer to a web designer who had an idea that neither could have had alone. These interactions were never planned. They were never optimized. They could not be, because their value lay precisely in their unpredictability — in the collision of perspectives that no algorithm could have arranged.
The decline follows Putnam's predicted pattern with almost diagnostic precision: quiet, individual, each participant withdrawing for their own reasonable reason, the aggregate effect invisible until the stock of trust and reciprocity has been depleted to the point where the consequences — in coordination failures, in retention problems, in the inability to handle crises that require collective action — become undeniable. By then, rebuilding the stock requires an investment of time and institutional commitment that dwarfs whatever productivity gains the withdrawal produced. The bowling league, once disbanded, does not reassemble because someone calculates that trust has declined. It reassembles only if someone builds the conditions for people to show up again — and convinces them, against the rational calculus of individual productivity, that showing up is worth the cost.
The technology industry has not yet reached the point where the consequences are undeniable. The productivity gains are still too fresh, the capabilities too exhilarating, the output too visibly extraordinary. But the withdrawal has begun — quietly, individually, reasonably — and the ledger that would reveal its cost has never been opened.
In 1831, a twenty-five-year-old French aristocrat arrived in the United States with a notebook and an appetite for understanding how a society governed itself without a king. Alexis de Tocqueville spent nine months traveling through the young republic, and the observation that most astonished him was not the absence of aristocracy or the vastness of the frontier. It was the Americans' compulsive habit of forming associations.
Americans of all ages, all conditions, all dispositions, Tocqueville wrote, constantly form associations. They have not only commercial and manufacturing companies, in which all take part, but associations of a thousand other kinds — religious, moral, serious, futile, general or restricted, enormous or diminutive. Wherever at the head of some new undertaking you see the government in France, or a man of rank in England, in the United States you will be sure to find an association.
Tocqueville was not merely cataloguing a cultural quirk. He was identifying the mechanism through which democracy sustained itself. In a society without hereditary hierarchy, where no traditional authority dictated the common good, citizens had to learn to work together voluntarily. Associations were the schools of democracy — the places where ordinary people developed the habits of compromise, collective deliberation, and coordinated action that self-governance required. Remove the associations, Tocqueville implied, and the democratic capacity would atrophy. The citizens would remain. The civic muscle would not.
Putnam spent his career testing Tocqueville's hypothesis with data, and the data confirmed it. Across every dimension he measured — voter turnout, trust in government, trust in neighbors, willingness to volunteer, participation in community organizations — the pattern was consistent. Communities with higher stocks of social capital performed better on virtually every metric of collective wellbeing: lower crime rates, better schools, healthier populations, more responsive government. The mechanism was not mysterious. People who were connected to each other through dense networks of association were more likely to trust each other, more likely to cooperate, more likely to hold their institutions accountable, more likely to invest in shared goods.
The workplace, by the time Putnam updated Bowling Alone for its twentieth-anniversary edition, had become one of the last remaining sites of rich associational life for American adults. Churches were declining. Neighborhood organizations were declining. Civic clubs were declining. The PTA was a shadow of its mid-century self. But the workplace still gathered people together in sustained, face-to-face, interdependent interaction. Not by choice, particularly, but by structural necessity. The work required it. And because the work required it, the social capital was produced as a byproduct — the same way the bowling league produced trust as a byproduct of bowling.
This is the context in which the AI-augmented individual builder must be understood. Not as a story about productivity alone, but as a story about the last remaining structural reason for many adults to interact with others in a sustained, vulnerability-requiring, trust-building way.
Alex Finn's "2025 Wrapped," which Segal discusses in The Orange Pill, is the case study. One person. 2,639 hours of work. Zero days off. A revenue-generating product built without a team, without a co-founder, without the institutional infrastructure that previously defined what it meant to ship a product. The accomplishment is remarkable. The social capital implications are worth examining with care.
Finn did not merely avoid collaboration. Finn rendered it structurally unnecessary. The functions that a team would have distributed — architecture, design, frontend, backend, testing, deployment — were handled by one person in conversation with an AI. The decisions that would have required negotiation — which features to prioritize, which design to adopt, which architectural pattern to follow — were made by one mind. The conflicts that would have arisen from competing perspectives — the designer who wants elegance, the engineer who wants simplicity, the product manager who wants speed — did not arise because there was no one to conflict with.
Each of these absent interactions represents a withdrawal from social capital that would have been produced had the work occurred in a team. The negotiation over features builds the capacity for compromise. The conflict between designer and engineer builds the capacity to hold multiple perspectives simultaneously. The act of explaining your reasoning to a skeptic builds the capacity for self-examination — for asking whether your reasoning actually holds, or whether it merely feels comfortable. These capacities are not incidental byproducts of teamwork. They are, in Tocqueville's terms, the democratic virtues — the habits of mind and behavior that self-governance requires.
When teams become optional for significant categories of productive work, these democratic virtues lose their primary training ground.
The implications extend well beyond the technology industry. Putnam's research demonstrated that the habits developed in associational life — the capacity for compromise, the tolerance for disagreement, the willingness to subordinate individual preference to collective decision-making — transferred from one domain to another. The person who learned to negotiate with fellow PTA members was better equipped to negotiate with colleagues at work, to participate in local government, to navigate the inevitable conflicts of neighborhood and family. Associational life was not domain-specific. It was a general-purpose training in the social skills that collective life demands.
If the workplace is the last remaining site of this training for many adults, and if AI reduces the structural need for workplace collaboration, the consequences extend far beyond the organizations in which the collaboration previously occurred. A population that has lost the habit of working together will have difficulty governing together. Not because the individuals are less intelligent or less well-intentioned, but because the muscle of collective action — like any muscle — atrophies without exercise. The skills of listening, compromising, deferring, negotiating, and accepting outcomes you did not prefer are skills that require practice. They are not natural. They are cultivated through the same kind of repeated, face-to-face interaction that AI-augmented individual production is rendering optional.
There is a counterargument, and it deserves serious engagement. Segal makes a version of it in The Orange Pill: the engineer in Trivandrum who reaches across disciplinary boundaries, the backend developer who starts building interfaces, the designer who writes features. AI, in this account, does not eliminate collaboration. It transforms it. The individual builder is not isolated. The individual builder is collaborating with AI, and the collaboration is genuine — a dialogue that shapes both the output and the thinking.
The counterargument has force. The collaboration between a human and an AI system is real in the sense that it involves genuine exchange: the human provides direction, the AI provides implementation and suggestions, the human evaluates and redirects. Something cognitive occurs in this exchange that is different from — and in some respects richer than — individual work without AI. The human is forced to articulate intentions clearly, to evaluate options rapidly, to exercise judgment continuously. These are valuable cognitive activities.
But they are not social activities in the sense that Putnam's framework requires. Social capital is built through interactions between persons — interactions in which each party has independent interests, independent perspectives, independent stakes. The negotiation that builds the capacity for compromise requires a genuine other — someone who wants something different from what you want, whose preferences must be accommodated, whose perspective might reveal something your own perspective cannot see.
An AI system, however sophisticated, does not want anything. It does not have preferences that must be accommodated. It does not bring the irreducible otherness of another human being — the experience of encountering a mind that sees the world from a position you cannot occupy, that has stakes you do not share, that may disagree with you not because of error but because of genuine difference. The human-AI dialogue builds skill. It does not build trust, because trust requires a being that can choose to betray it or honor it, and whose choice to honor it carries the weight of having been genuinely free to do otherwise.
Francis Fukuyama's Trust, published in 1995, argued that the prosperity of nations depended not primarily on their natural resources, their human capital, or their institutional structures, but on the level of generalized trust among their citizens. High-trust societies — Germany, Japan, the United States — could organize large-scale enterprises without the overhead of extensive contracts, monitoring, and enforcement mechanisms. Low-trust societies required elaborate formal structures to compensate for the absence of informal trust. The economic consequences were significant: high-trust societies produced larger, more complex, more innovative organizations because the transaction costs of coordination were lower.
The technology industry has been, by Fukuyama's measure, a high-trust industry. Open-source software depends on trust — the trust that contributors will act in good faith, that maintainers will review fairly, that the community will govern itself by shared norms rather than formal authority. Venture capital depends on trust — the trust that founders will deploy capital honestly, that investors will support founders through difficulty, that both parties will honor commitments made under uncertainty. Startup culture depends on trust — the trust that a team of strangers, working long hours in close quarters on an uncertain venture, will treat each other with the reliability and goodwill that the venture demands.
Each of these forms of trust was built through the same mechanism: repeated interaction under conditions of uncertainty, with each interaction providing evidence of reliability or unreliability that accumulated over time into a stock of trust or distrust. The mechanism cannot be accelerated. Attempts to manufacture trust — through team-building exercises, corporate values statements, mandatory social events — are widely and correctly perceived as hollow precisely because trust is the one thing that cannot be manufactured. It can only be built, slowly, through the same tedious, unglamorous, structurally embedded interactions that AI is now making optional.
The risk is not that AI-augmented individuals will be less productive than teams. They may well be more productive, in the narrow sense of output per person per unit of time. The risk is that the society composed of these highly productive individuals will be less capable of the kinds of coordination that the most important human challenges require. Climate change cannot be addressed by individuals working alone, however productive. Institutional reform cannot be achieved by individuals working alone. Democratic governance cannot be sustained by individuals working alone. These challenges require the specific, irreducible, non-optimizable capacity of human beings to work together — to negotiate, to compromise, to trust, to coordinate — and that capacity is built through practice, and the practice is being eliminated, and the elimination is being celebrated as progress.
Putnam observed, in his longitudinal studies of Italian regional government, that the regions of Italy that performed best — that governed most effectively, delivered services most efficiently, promoted economic development most successfully — were the regions with the richest traditions of civic engagement. Northern Italian regions with dense networks of choral societies, football clubs, cooperatives, and mutual aid associations dramatically outperformed southern Italian regions with weaker associational traditions. The difference could not be explained by wealth, education, or institutional design. The regions had identical formal institutional structures, imposed from above by the national government. The difference was in the social infrastructure beneath the institutions — the accumulated trust, norms, and networks that enabled citizens to hold institutions accountable and to cooperate with each other when institutions failed.
The lesson for the AI transition is direct. The formal structures — the organizational charts, the governance frameworks, the AI practice guidelines that the Berkeley researchers recommended — are necessary but insufficient. They are the institutional scaffolding. What matters is the social capital beneath them — the trust among team members, the norms of reciprocity within professions, the networks of relationship that enable coordination when the formal structures prove inadequate. And this social capital is built, can only be built, through the associational practices that AI-augmented individual production is quietly, reasonably, invisibly making unnecessary.
Tocqueville would have recognized the pattern. Democracy requires practice. The practice requires association. And association, in the age of the AI-empowered individual, has become optional. What Tocqueville could not have foreseen is that the option would feel, to each individual who exercised it, like liberation.
In 1964, the General Social Survey began asking Americans a question so simple it became one of the most studied variables in the social sciences: "Generally speaking, would you say that most people can be trusted, or that you can't be too careful in dealing with people?"
In 1964, fifty-five percent of Americans said most people could be trusted. By the mid-1990s, the figure had fallen to roughly thirty-five percent. By 2022, depending on the survey methodology, it hovered between twenty-five and thirty percent. The decline was not uniform across demographics — college-educated Americans maintained higher levels of trust than non-college-educated Americans, older cohorts retained more trust than younger ones, wealthier communities sustained trust better than poorer ones — but the trend line was unmistakable. Over sixty years, the proportion of Americans willing to extend generalized trust to strangers had been cut nearly in half.
Putnam treated this decline not as a symptom of increasing cynicism or media-induced fear but as a direct consequence of declining social capital. Trust, in his framework, is not a personality trait or a cultural attitude. It is an empirical expectation, formed through experience, that other people will generally behave reliably. This expectation is built through repeated interactions in which reliability is demonstrated — interactions that occur, predominantly, through the associational networks that Putnam documented as declining. Fewer interactions, less demonstrated reliability, lower trust. The mechanism is straightforward. The consequences are not.
Generalized trust — the willingness to extend the benefit of the doubt to strangers — is the specific form of trust that enables large-scale cooperation. Particular trust, the trust you place in specific individuals you know well, is valuable but limited in scope. You trust your spouse, your best friend, your longtime business partner, because you have accumulated extensive evidence of their reliability. This trust operates within a small circle. Generalized trust operates beyond it. It is the trust that allows you to enter a transaction with a stranger, to hire someone you have not worked with before, to invest in a company led by people you will never meet, to accept the legitimacy of an election whose administration you cannot personally verify. It is the trust that makes complex societies possible.
Generalized trust is also the form of trust most vulnerable to declining social capital, because it depends on the aggregate experience of interactions with people who are not close friends or family — precisely the interactions that associational life provides and that AI-augmented individual production eliminates.
Segal's insight, offered in passing in The Orange Pill but deserving of sustained examination, is that trust "cannot be manufactured or mandated or optimized." The sentence is worth unpacking with the care it demands, because each of its three negations identifies a distinct failure mode that the AI transition is likely to produce.
Trust cannot be manufactured. The attempt to manufacture trust — to produce it through deliberate intervention rather than organic interaction — is one of the most common and most reliably unsuccessful strategies in organizational life. Team-building retreats, corporate values statements, trust falls, mandatory social events — these are all attempts to manufacture trust, and their consistent failure tells a story about the nature of the resource they are trying to produce. Trust is what economists call a credence good: its quality cannot be assessed at the moment of transaction. The demonstration that builds trust must be unscripted, must occur under genuine conditions of uncertainty, must involve real stakes. A trust fall in which the outcome is never in doubt builds no trust precisely because trust requires the possibility that the other person could let you fall and chooses not to.
The implication for AI-augmented work is direct. When organizations respond to the decline in organic collaboration by instituting mandatory collaboration — forced pair programming sessions, required team check-ins, scheduled social interactions — the trust-building potential of these interactions is compromised by their compulsory nature. The developer who participates in code review because the organization requires it and the developer who participates because the work demands it bring different levels of investment to the interaction, and the difference is legible to every participant. Manufactured collaboration produces manufactured trust, which is to say it produces compliance without conviction — the organizational equivalent of Putnam's "schmoozers" who attend social gatherings without forming genuine connections.
Trust cannot be mandated. Institutional mandates can compel behavior. They cannot compel the internal state that gives behavior its meaning. A manager can mandate that every pull request receives a human review before merging. The manager cannot mandate that the reviewer reads the code with genuine attention, thinks carefully about its design implications, and provides feedback that reflects honest assessment rather than pro forma compliance. The mandate produces the form of trust-building interaction without its substance. And participants detect the difference instantly — the code review that takes three minutes and approves without comment, the meeting where everyone stares at their laptops, the standup where status updates are recited without anyone listening.
The distinction between mandated and organic interaction maps onto Putnam's distinction between institutional trust and interpersonal trust. Institutional trust — trust in the organization, the government, the legal system — can be supported by mandates, rules, and enforcement mechanisms. Interpersonal trust — trust in the specific people you work with — cannot. It arises only from the direct experience of those people demonstrating reliability, competence, and goodwill under conditions where the demonstration was not compelled. The AI transition threatens primarily interpersonal trust, because it eliminates the organic interactions through which interpersonal trust is built, and no institutional mandate can substitute for what those organic interactions produced.
Trust cannot be optimized. This is the negation that cuts deepest into the logic of AI-augmented work, because optimization is the native language of the technology industry. Every process is a candidate for optimization. Every friction is a candidate for removal. Every inefficiency is a cost to be eliminated. And trust-building interactions are, by every metric the optimization mindset knows how to measure, inefficient.
The code review that takes an hour when an AI could check the same code in seconds. The meeting where the team debates architecture for ninety minutes before reaching a decision that a single competent person could have made in ten. The mentoring conversation that wanders from technical questions to career anxieties to the story about the production incident that taught the senior engineer more than any course ever did. These interactions are, from the perspective of output-per-hour, wastes of time. They are also, from the perspective of social capital, investments whose returns dwarf the output they displace.
The optimization mindset cannot see these returns because they do not appear in the metrics the optimization mindset uses. No dashboard measures the trust that the code review built. No OKR captures the professional identity that the mentoring conversation reinforced. No productivity metric accounts for the bridging capital that the cross-functional meeting produced. And because the returns are invisible to the system of measurement, they are invisible to the optimization process, which concludes that the interactions are pure cost and proceeds to eliminate them.
The elimination feels like progress. The metrics improve. Output per person rises. Cycle time decreases. The organization is leaner, faster, more productive by every measure it has learned to value. And the social capital — the trust, the norms, the relationships — declines, unmeasured, below the dashboard's threshold of visibility, until the day when the organization needs to coordinate under pressure, needs to retain a critical employee, needs to navigate a crisis that requires collective judgment, and discovers that the resource it needs has been optimized away.
Putnam documented this dynamic in American civic life with data that showed the consequences of unmeasured decline. Communities with low social capital had higher crime rates — not because they lacked police or laws, but because the informal social control that comes from knowing your neighbors and trusting them to watch your house had eroded. They had worse schools — not because they lacked funding or teachers, but because the parental engagement and community support that schools depend on had withdrawn. They had worse public health — not because they lacked hospitals, but because the social networks through which health information travels and health behaviors are reinforced had thinned.
In each case, the formal infrastructure was intact. The hospitals existed, the schools existed, the police existed. What had disappeared was the invisible social infrastructure that made the formal infrastructure work. The social capital was the dark matter of community life — invisible to every instrument but essential to the functioning of everything the instruments could see.
The technology industry's dark matter is the same. The formal infrastructure of software development — version control systems, project management tools, continuous integration pipelines, code repositories — is more sophisticated than ever. What is disappearing is the social infrastructure that makes these formal tools work: the trust that makes code review meaningful, the norms that make open-source contribution sustainable, the relationships that make teams capable of handling the ambiguity and conflict that every significant project inevitably produces.
A 2024 study on digital loneliness published in Frontiers in Psychology examined the phenomenon of people turning to AI companions for social connection. The researchers found that responses from AI companions could be "subjectively experienced and judged as adequate" — that people could feel recognized, supported, even understood by AI systems designed to simulate social responsiveness. The finding raises a question that Putnam's framework answers clearly: Can AI companionship substitute for the social interactions through which trust is built?
The answer is no, and the reason is structural rather than qualitative. The AI companion may produce responses that feel adequate. It cannot produce the one thing that trust requires: the possibility of genuine defection. Trust is meaningful only when betrayal is possible. The demonstration of reliability carries weight only because unreliability was a live option. The choice to show up, to be honest, to invest effort in another person's success, is trust-building only because the choice not to do these things was available and was not taken.
An AI system does not choose to be reliable. It is reliable by design, or it is unreliable by error. Neither condition constitutes the kind of demonstrated choice that trust requires. The person who trusts an AI assistant may feel confident in its outputs. That confidence is warranted by the system's engineering, not by any trust-building process analogous to what occurs between human beings. And the confidence, however justified, does not produce the generalized trust — the willingness to extend the benefit of the doubt to other humans — that Putnam identified as the essential lubricant of social life.
Research from Harvard Business School found that AI companions could indeed reduce feelings of loneliness in controlled settings. Participants who chatted with AI reported lower loneliness scores than control groups. The finding is significant and should not be dismissed. Loneliness is a public health crisis, and any intervention that alleviates it deserves serious attention.
But the finding also illustrates the distinction between the subjective experience of connection and the objective production of social capital. A person who feels less lonely after chatting with an AI has had a real experience with real psychological benefits. That person has not, however, built any trust with any other human being, has not strengthened any norm of reciprocity, has not added to any network of human relationship. The subjective benefit is real. The social capital contribution is zero. And over time, if AI companionship substitutes for — rather than supplements — human interaction, the subjective benefit may itself erode, because the generalized trust that makes all social interaction possible is being depleted by the very substitution that temporarily relieved the loneliness.
Putnam himself addressed this dynamic in the 2020 afterword to Bowling Alone, writing that "our devices allow the illusion of connection without the demands of friendship and conversation." The sentence was written about social media, but it applies with greater force to AI companions, which perfect the illusion by making the simulated interaction responsive, personalized, and available on demand — everything that human friendship is not. Human friendship is unreliable, inconvenient, demanding, and intermittent. It requires you to accommodate another person's schedule, preferences, moods, and needs. These demands are precisely what make friendship a trust-building activity. They are the friction that produces the social capital. Remove the friction and you remove the product.
The trajectory that Putnam identified — from bowling alone to scrolling alone — now extends to a third stage that his original work did not anticipate: talking alone. The person who converses with an AI for hours each day, who finds the interaction stimulating and satisfying, who reports feeling less lonely and more productive, is bowling alone in the deepest possible sense. The lane is occupied. The pins are falling. The score is being kept. And the social infrastructure that the bowling league existed to produce — the trust, the norms, the relationships, the civic capacity — is not being built, because there is no one else in the building.
Segal writes that "the tools work now. The people using them are adapting now, mostly without guidance, mostly by trial and error." The adaptation is real. What it is adapting to — a world in which the structural occasions for trust-building interaction are being eliminated one by one, quietly, individually, for reasons that each individual finds compelling — is the question that the adaptation itself cannot answer. Trust, the resource that makes all other adaptation possible, is being spent faster than it is being built. And no tool, however powerful, can build it back.
In the early 1990s, Putnam drew a distinction that would become one of the most widely cited concepts in the social sciences — a distinction so intuitively powerful that it entered the vocabulary of policymakers, urban planners, educators, and organizational theorists within a decade of its articulation. The distinction was between bonding social capital and bridging social capital, and understanding it is essential to grasping what AI does to the social fabric of professional life.
Bonding social capital connects people who are already similar. It is the trust and reciprocity that forms within a tight-knit group — the engineering team that has shipped three products together, the open-source maintainers who have reviewed each other's code for years, the startup founders who survived a near-death funding crisis in the same room. Bonding capital is thick, warm, and reinforcing. It provides emotional support, mutual aid, and a sense of identity. The members of a bonded group know each other deeply. They finish each other's sentences. They have shared references, inside jokes, a collective memory of failures navigated and victories earned. Bonding capital is the glue that holds small groups together under pressure.
Bridging social capital connects people who are different. It is the trust and reciprocity that forms across groups — between the backend engineer and the designer who share a hallway, between the machine learning researcher and the product manager who are placed on the same cross-functional team, between the senior architect from the enterprise division and the junior developer from the startup acquisition who find themselves arguing about microservices at the company offsite. Bridging capital is thinner, cooler, and more instrumental than bonding capital. It does not provide the warmth of belonging. It provides something equally essential: access to information, perspectives, and opportunities that do not exist within your bonded group.
Granovetter's "strength of weak ties" thesis, discussed in the previous chapter, is fundamentally a thesis about the value of bridging capital. The acquaintance who tells you about a job opening, the colleague from another department who mentions a technique you have never heard of, the stranger at a conference whose offhand remark reframes a problem you have been stuck on for months — these are the returns on bridging capital. They are, by definition, returns that bonding capital cannot produce, because bonding capital connects you to people who already know what you know, who already see what you see, who already occupy the same informational landscape.
Innovation, as a social phenomenon rather than an individual one, depends disproportionately on bridging capital. The collisions that produce genuinely new ideas are collisions between different ways of thinking — different disciplines, different experiences, different assumptions about what matters. Segal describes this in The Orange Pill when he recounts the Princeton afternoon with Uri the neuroscientist and Raanan the filmmaker: three fishbowls cracking against each other, letting the water mingle. The metaphor captures the mechanism precisely. The innovation was not in any single fishbowl. It was in the mixing — the bridging connection between a neuroscientist's understanding of synaptic patterns, a filmmaker's understanding of meaning-in-the-cut, and a builder's intuition about the nature of intelligence.
AI-augmented individual production threatens both forms of social capital, but it threatens them through different mechanisms and with different consequences.
Bonding capital erodes when teams dissolve. The five engineers who shipped a product together, who debugged production incidents at midnight together, who argued about architecture until they reached decisions they all believed in — that team's bonding capital was built through shared adversity, shared vulnerability, and shared accomplishment over time. When each of those five engineers can accomplish individually what the team previously accomplished collectively, the structural reason for the team's existence evaporates. The individuals may remain in the same organization. They may even continue to communicate. But the intensity, the interdependence, the shared stakes that produced the bonding capital are gone. Communication without interdependence produces acquaintanceship, not trust. The bonding capital decays from a load-bearing structure to a decorative one — present in form, absent in function.
Bridging capital erodes when cross-functional collaboration becomes unnecessary. The designer did not choose to learn about backend architecture. The backend engineer did not choose to learn about user experience. They learned about each other's domains because the work forced them together — because the product required design and engineering to negotiate, to compromise, to understand enough of each other's constraints and priorities to produce something coherent. The negotiation was often frustrating. The compromises were often unsatisfying. The meetings were often long. And the bridging capital produced by those frustrating, unsatisfying, long meetings was the mechanism through which different forms of expertise collided, combined, and produced outcomes that no single form of expertise could have reached alone.
When a single builder can span design and engineering — when the AI handles the translation between what the designer envisions and what the code must do — the cross-functional meeting is no longer necessary. The negotiation does not occur. The compromise is not required. The designer's perspective and the engineer's perspective do not collide, because they occupy the same skull, mediated by a tool that translates seamlessly between them. The output may be perfectly competent. The bridging capital that the collision would have produced is zero.
The implications for innovation are significant. Studies of patent citations, scientific publications, and technological breakthroughs consistently demonstrate that the most impactful innovations emerge at the boundaries between fields — in the spaces where different domains of knowledge meet, exchange ideas, and produce combinations that neither domain could have produced alone. These boundary-spanning innovations require bridging capital: the connections between people in different fields who trust each other enough to share half-formed ideas, who know enough about each other's domains to recognize when a concept from one field solves a problem in another, who have built, through repeated interaction, the mutual respect that allows genuine intellectual collaboration across the gulf of different training, different vocabularies, and different assumptions.
AI tools can simulate the boundary-spanning that bridging capital enables. A developer can ask Claude about design principles. A designer can ask Claude about technical constraints. The AI mediates between domains with impressive fluency. But the simulation replaces the human interaction through which bridging capital is built without replacing the bridging capital itself. The developer who learns about design from Claude does not build a relationship with a designer. The designer who learns about technical constraints from Claude does not develop the mutual respect with an engineer that comes from watching that engineer navigate a difficult problem with grace under pressure. The knowledge transfers. The social capital does not.
There is an additional dimension that Putnam's framework illuminates with particular clarity. Bonding capital, when it exists without bridging capital, can become pathological. Groups that are tightly bonded but poorly bridged — that trust their own members intensely but distrust outsiders — exhibit the dynamics of insularity, groupthink, and tribalism. The gang is a form of bonding capital without bridging capital. So is the echo chamber, the ideological enclave, the professional silo that develops its own norms and vocabulary and becomes unable to communicate with adjacent silos.
The AI workplace risks producing exactly this pathology — not through the formation of insular groups, but through the formation of insular individuals. The developer who builds alone, who collaborates only with AI, who never submits to the friction of negotiating with someone who sees the world differently, develops what might be called individual groupthink: an unchallenged set of assumptions, preferences, and blind spots that no other human perspective has tested. The AI, for all its breadth of knowledge, does not challenge assumptions in the way a human collaborator does — with the weight of personal conviction, professional reputation, and the stubborn insistence that comes from genuinely believing you are right and that the stakes of being wrong matter.
Segal acknowledges this risk in The Orange Pill when he describes Claude as "more agreeable at this stage than any human collaborator I have worked with, which is itself a problem worth examining." The agreeableness is not a flaw in the AI. It is a feature of a system designed to be helpful, and helpfulness, in the context of a tool, generally means accommodation. But the accommodation eliminates the precise form of friction — the friction of encountering genuine disagreement from someone whose perspective you must take seriously — that bridging capital requires for its formation.
The historical analogy is instructive. Putnam documented how the rise of television in the 1950s and 1960s contributed to the decline of bridging capital in American communities. Television did not eliminate bonding capital — families still gathered around the set. But it eliminated the occasions for bridging capital that previously structured community life. The evening that would have been spent at a club meeting, a community event, or a neighbor's porch was now spent in front of a screen. The screen provided entertainment, information, and a sense of connection to the broader world. It did not provide the face-to-face interaction with different kinds of people that bridging capital requires.
The AI assistant performs an analogous function in professional life. It provides knowledge, implementation, and a sense of intellectual partnership. It does not provide the encounter with genuine otherness — the designer who thinks in shapes rather than logic, the product manager who thinks in user needs rather than system architecture, the junior developer whose naive question reveals an assumption the senior developer did not know she was making — that bridging capital requires. The screen replaced the porch. The AI is replacing the cross-functional team. In both cases, the substitution is experienced as an improvement by the individual — more entertainment, more productivity — and registered as a loss only in the aggregate social capital statistics that no one is collecting.
Putnam noted in The Upswing, his 2020 book examining the arc of American social capital from the Gilded Age through the present, that previous periods of declining social capital had been reversed through deliberate institutional effort. The Progressive Era, spanning roughly 1900 to 1920, saw the construction of an extraordinary array of civic institutions — settlement houses, civic leagues, fraternal organizations, community centers — that rebuilt the bridging capital eroded by rapid industrialization and urbanization. These institutions did not emerge spontaneously. The response cannot be the elimination of AI from interstitial moments — a prescription as futile as telling Americans in 1960 to stop watching television. The response must be the creation of new interstitial structures: deliberate, protected, organizationally supported spaces for the unstructured social interaction that the colonization has displaced. Not mandatory fun. Not forced socialization. Something closer to what urban planners call placemaking — the design of environments that make social interaction the path of least resistance rather than an effortful deviation from the productive norm.
The technology industry, which prides itself on designing environments that shape behavior — open floor plans to encourage collaboration, free food to keep people in the building, recreational amenities to blur the line between work and play — has all the design skills necessary to create environments that protect social capital from the colonization of pause. What it lacks is the recognition that the colonization is occurring, that the cost is real, and that the interstitial moments being filled with productive activity were never empty in the first place. They were full of the invisible resource on which everything else depends.
On April 12, 2025, a developer with the handle @indie_builder posted a thread on X that was shared thousands of times within hours. The thread documented, with evident pride, the construction of a complete SaaS application — user authentication, payment processing, database management, responsive frontend, deployment pipeline — built in a single weekend by one person using Claude Code. No co-founder. No employees. No investors. No team standup. No design review. No architectural debate.
The responses fell into two camps. The first celebrated the accomplishment as proof that the barriers to building had finally been demolished — that the imagination-to-artifact ratio, as Segal describes it in The Orange Pill, had collapsed to the width of a conversation. The second mourned something harder to articulate: a sense that building had once meant something more than the production of artifacts, and that the "more" was disappearing with the team that had once been required to produce them.
Both camps were right. Both were also looking at the wrong unit of analysis.
The SaaS application was impressive. It worked. It served users. It processed payments. By every metric of individual productivity, it represented an extraordinary achievement. But the question Putnam's framework poses is not whether the application worked. It is whether the process of building it produced anything beyond the application itself.
When a team builds a product, the product is the visible output. The invisible output — the trust built through shared adversity, the norms transmitted through code review, the professional identities formed through mentorship, the bridging capital created through cross-functional collaboration — is the social capital that sustains the team, the organization, the profession, and ultimately the society in which the profession operates. An institution, in the sociological sense, is a set of norms, expectations, and relationships that persist beyond any individual participant. The legal system is an institution. The scientific method is an institution. The open-source software ecosystem is an institution. Democracy is an institution. Each of these was built not by individuals working alone but by communities working together over time — developing shared standards, negotiating competing interests, building the trust required to sustain cooperation when individual incentives diverged from collective ones.

When individual builders using AI tools can produce software without contributing to or depending on open-source communities — when Claude can generate code that would previously have been sourced from a library, maintained by volunteers, governed by community norms — the structural incentive to participate in the commons weakens. Each withdrawal is individually rational. Collectively, the withdrawals threaten the commons itself — the shared resource on which the entire technology ecosystem depends, maintained by a community whose social capital is being eroded by the very tools that make the commons seem less necessary.
The parallel to Putnam's analysis of American civic institutions is direct. Putnam documented how the decline of civic participation — voting, volunteering, attending town meetings, serving on local boards — eroded the institutional capacity of democratic governance. The institutions continued to exist in formal terms. The buildings were still there. The statutes were still on the books. The elections were still held. Each of these requires the sustained engagement of people who show up not because individual incentive compels them but because they understand that the institution's survival depends on collective participation. And collective participation is the precise thing that AI-augmented individual production makes unnecessary for immediate productive purposes.
Segal writes about this tension in The Orange Pill without fully resolving it. The choice to keep the Trivandrum team at full strength, to hire rather than reduce headcount, to invest in human capability even when AI-driven margin improvement was available — this is a choice to invest in social capital at the expense of short-term productivity. It is the right choice, by Putnam's analysis, because the social capital produced by the team's continued collaboration will generate returns — in trust, in mentorship, in organizational resilience — that dwarf the margin improvement that headcount reduction would have produced.
But Segal also acknowledges that the market does not reward this choice. The quarterly report captures the margin. It does not capture the trust. The investor meeting measures the headcount efficiency. It does not measure the bridging capital that the cross-functional team produced when the designer and the engineer argued for ninety minutes about the Station's user interface and emerged with a solution that neither could have reached alone and a relationship that neither could have built apart.
This is the fundamental challenge that Putnam's framework poses to the AI-augmented builder: the most important things humans build — the institutions, the norms, the trust, the shared capacity for collective action — cannot be built alone. They require the specific, unreplicable, non-optimizable process of human beings working together, negotiating their differences, building trust through demonstrated reliability, and developing the shared commitment to something larger than any individual's output.
Tocqueville observed that American democracy sustained itself through the habit of association — through the practice, repeated across thousands of communities, of citizens joining together to address shared problems. The habit was not natural. It was cultivated through the institutional structures that made association possible and rewarding — the town hall, the civic club, the church committee, the school board. Remove the structures, Tocqueville implied, and the habit would atrophy. The citizens would remain capable. They would simply lose the practice of capability deployed collectively.
The individual builder of 2026 is extraordinarily capable. More capable, in terms of individual productive output, than any individual builder in history. The AI tools have amplified human capability to a degree that would have been unimaginable a decade ago. But capability deployed individually, no matter how extraordinary, cannot produce the institutions that civilization requires. Institutions are built through the collision of different perspectives, the negotiation of competing interests, the slow accumulation of trust through shared adversity, and the commitment to maintaining something that no individual could maintain alone.
The SaaS application built in a weekend is a remarkable artifact. It is also, from the perspective of institutional and social capital production, a dead end. It contributes to no commons. It builds no trust between persons. It transmits no norms. It creates no relationship that would survive the developer's loss of interest. The pins fall, the score mounts, and the bowling alley — the institution that made the bowling meaningful beyond the score — grows a little emptier.
Climate change demands collective action across nations, industries, and generations. Institutional trust is rebuilt only through the sustained engagement of citizens who show up and participate. Democratic governance functions only when the governed develop and maintain the habits of deliberation, compromise, and mutual accountability that self-rule requires. These are problems that cannot be solved by individuals working alone, however productive, however AI-augmented, however extraordinary their individual output.
The tools amplify what the individual can do. They do not amplify what the individual cannot do — which is build the social infrastructure that makes collective life possible. That infrastructure is the product of human beings encountering each other, depending on each other, arguing with each other, trusting each other, and maintaining their shared institutions through the unglamorous, uncelebrated, structurally embedded interactions that AI-augmented individual production is, quietly and rationally, making obsolete.
In 1889, Jane Addams opened Hull House on the corner of Halsted and Polk streets in Chicago. The building was not remarkable. A former mansion in a neighborhood of recent immigrants — Italian, Greek, German, Polish, Russian Jewish — that had been subdivided into tenements and workshops. The neighborhood was dense, poor, and riven by the mutual suspicion that inevitably accompanies proximity without connection. Different languages, different religions, different customs, different definitions of what constituted acceptable behavior in a shared space. The raw materials for conflict were abundant. The raw materials for cooperation were scarce.
Addams did not deliver a lecture about the importance of community. She opened a kindergarten. She started an art studio. She organized a labor bureau. She established English classes, cooking classes, a public kitchen, a gymnasium. She built, in other words, the structural occasions for interaction — the pretexts that brought different people into the same room for a shared purpose, and that produced, as a reliable byproduct of that shared purpose, the trust and mutual recognition across difference that the neighborhood desperately needed.
Hull House worked not because Addams was charismatic — though she was — but because the design was right. The design provided what Putnam's framework identifies as the necessary conditions for social capital formation: repeated interaction, shared stakes, the visible demonstration of reliability and goodwill, and a structure that made cooperation the path of least resistance rather than an effortful deviation from the default of isolation.
The design worked because it understood something about human sociality that organizational theorists continue to rediscover: cooperation does not happen spontaneously in environments that reward individual production. It must be designed. The structure must make cooperation easier than isolation, must make shared experience more natural than solitary effort, must create the conditions under which trust can accumulate through repeated interaction rather than being manufactured through mandate.
This insight is directly applicable to the AI-augmented workplace, and its application is urgent, because the default design of AI-augmented work actively discourages the cooperative interactions through which social capital is produced.
Consider the default workflow of a developer using Claude Code. The developer sits at a desk, opens a terminal, begins a conversation with an AI assistant. The conversation is private — visible to no one else. The output accumulates in the developer's local environment. The decisions that shape the output are made unilaterally. The entire productive process, from conception to implementation, occurs within a closed loop between one human and one machine. The design of the workflow — not by malicious intent but by the natural logic of the tool — is a design for isolation.
Now consider the alternative design that Segal describes in The Orange Pill: the vector pod. A small group, three or four people, whose function is not to build but to decide what should be built. The pod meets regularly. Its members bring different expertise — engineering, design, product sense, domain knowledge. The decisions that the pod makes are consequential — they determine the direction of the product, the allocation of resources, the strategic priorities. And the decisions cannot be made alone, because the function requires the integration of perspectives that no single person, however AI-augmented, can provide.
The vector pod is a designed cooperative environment. It creates a structural reason for people to interact, argue, compromise, and build shared understanding — not for the purpose of producing output (the AI handles that) but for the purpose of producing the social capital that the AI cannot generate and that the organization requires for long-term resilience.
The design principle is Addams's, translated into organizational terms: create the structural occasion for interaction, make the interaction consequential, and trust that the social capital will emerge as a byproduct of the shared work.
But the vector pod, as a single design element, is insufficient. The social capital of an organization is not produced only in formal meetings. It is produced in the informal interactions between meetings — the hallway conversations, the lunch-table debates, the shared moments of frustration and celebration that are the connective tissue of organizational culture. A comprehensive design for cooperative environments must address both the formal and informal dimensions of social interaction.
The formal dimension requires organizational structures that mandate certain forms of collaboration. Not all collaboration — the point is not to impose unnecessary meetings on people who have learned to work efficiently with AI. The point is to identify the specific forms of collaboration that produce the highest social capital return and to protect those forms from the efficiency pressures that would otherwise eliminate them.
Code review, when practiced with genuine attention and honest feedback, is one such form. It requires one person to read another's thinking, to understand their reasoning, to identify weaknesses without destroying confidence, to suggest improvements without imposing preferences. The productive justification for human code review is declining as AI tools improve. The social justification — the trust built, the norms transmitted, the professional relationship deepened — remains as strong as ever. Organizations that protect human code review even when AI review is technically sufficient are investing in social capital. The investment does not appear on any balance sheet. Its absence, eventually, appears everywhere.
Mentoring is another. The formal mentoring program — the assigned mentor, the scheduled meetings, the structured curriculum — is less effective at producing social capital than the informal mentoring that occurs when junior and senior developers work on the same team, encounter the same problems, and develop the mutual understanding that only shared experience can produce. But informal mentoring requires co-location on a team, which requires teams, which AI-augmented individual production makes optional. The design challenge is to create the conditions for mentoring without mandating it — to place junior and senior people in proximity, to give them shared problems, to allow the mentoring relationship to develop organically from the structural conditions rather than imposing it from above.
The informal dimension requires a different kind of design — not organizational structure but environmental architecture. The physical spaces in which people work shape the social interactions they have. This insight, established by decades of research in environmental psychology and organizational behavior, was understood intuitively by the technology companies that designed their offices with open floor plans, communal kitchens, and recreational amenities intended to produce the "accidental collisions" that generate bridging capital and spark innovation.
Those office designs were imperfect — open floor plans produced noise and distraction as often as they produced collaboration — but the underlying principle was sound: the physical environment can be designed to make social interaction more or less likely, and the quality of social interaction in an organization depends significantly on the quality of the environment in which it occurs.
In an AI-augmented workplace, environmental design must contend with a new challenge: the competition for attention between the physical social environment and the private AI workspace. The developer who is physically present in an open office but cognitively absent — absorbed in a conversation with Claude that is more intellectually stimulating, more immediately productive, and more under her control than any conversation with a nearby colleague — is not benefiting from the environmental design. The physical proximity is irrelevant if the cognitive availability is zero.
The design response must address cognitive availability, not just physical proximity. This might mean creating spaces where AI tools are deliberately excluded — rooms designed for whiteboard sessions, design critiques, architectural discussions, and the kind of unstructured conversation that produces the weak ties and bridging capital that AI interaction cannot. Not as punishment for using AI, but as recognition that certain forms of thinking and relating require the absence of the tool, the way certain forms of cooking require the absence of a microwave — not because the microwave is bad, but because the dish requires slow heat.
Putnam noted, in Better Together, his 2003 book documenting communities that had successfully rebuilt social capital, that the most effective interventions shared a common design principle: they created new reasons for people to come together rather than trying to resurrect old ones. The bowling league could not be rebuilt by exhorting people to bowl.
