The subscription was the thing that made me see it.
Not the cost — a hundred dollars a month is nothing against what Claude produces. What made me see it was the structure. I pay a corporation for access to a tool I cannot inspect, cannot modify, cannot understand at the level of its actual operations. The tool gets better every time I use it — better in ways that benefit the corporation, not me. And if the subscription lapses, everything I have built with it still exists, but the capacity to build more vanishes overnight. I own the artifacts. I do not own the capability. The capability is rented.
I had been inside that arrangement for months before I recognized its shape. Ivan Illich recognized it fifty years ago.
Illich was a priest turned social critic who spent his career asking a question the technology industry has never wanted to hear: At what point does a tool stop serving the person using it and start requiring the person to serve it? He watched schools produce people who could not learn without schools. He watched hospitals produce people who could not be healthy without hospitals. He watched cars produce cities where you could not walk. In every case, the tool that promised to extend human capability ended up capturing the need it was designed to serve, restructuring the environment so completely that the need could only be met through the tool.
The pattern he identified is not abstract. I feel it when I reach for Claude before I reach for my own thinking. I feel it when the idea of debugging manually strikes me as intolerable rather than normal. I feel it when the gap between my amplified self and my unamplified self widens another inch and the unamplified version starts to feel like the lesser one.
Illich did not argue against tools. He argued for tools you can govern — tools that leave you more capable when you set them down, not less. He called them convivial. The bicycle was his model. You ride it, you arrive, you are still a person who can walk.
The question Illich forces is whether AI is a bicycle or a car. Whether it extends us or captures us. Whether the extraordinary access it provides comes with a dependency so structural that we will not recognize it as dependency until the day the system goes down and we discover we have forgotten how to do the work ourselves.
This book walks through that question with the rigor Illich demanded. It will not make you comfortable. It should not.

In 1973, a former Catholic priest living in Cuernavaca, Mexico, published a short book that contained, in fewer than two hundred pages, the most precise diagnostic framework ever constructed for evaluating the relationship between human beings and their tools. Ivan Illich's Tools for Conviviality did not argue that technology was dangerous. It argued something far more subtle and far more devastating: that every tool exists on a spectrum between serving the person who uses it and enslaving the person who uses it, and that the transition from the first condition to the second follows a structural logic so consistent that it can be identified, measured, and — if the political will exists — interrupted.
The argument began with a bicycle.
Illich chose the bicycle as his paradigmatic example of what he called a convivial tool — a tool that enlarges the range of each person's competence, control, and initiative without creating dependency, without requiring specialized infrastructure, and without diminishing the user's capacity to perform the underlying activity without the tool. The bicycle extends human mobility roughly fourfold. A person who can walk three miles in an hour can cycle twelve. The energy expenditure per mile is lower than walking. The mechanism is transparent: anyone who cares to examine it can understand how pedals turn a chain that turns a wheel. The bicycle requires no fuel beyond the rider's calories, no infrastructure beyond a path, no professional operator, no corporate subscription, no terms of service. It does not restructure the environment around itself. Cities with bicycles still have sidewalks. And critically, the person who rides a bicycle does not lose the ability to walk. The tool extends capability without creating dependency. The rider remains autonomous. The tool serves the rider.
The car, by contrast, was Illich's paradigmatic example of an industrial tool — a tool that extends capability while simultaneously creating dependency so total that the extended capability becomes a cage. The car extends human mobility not fourfold but a hundredfold. But the extension comes at a cost the bicycle does not impose. The car requires fuel, which requires an extraction industry. It requires roads, which require a construction industry. It requires maintenance, which requires a professional class. It requires insurance, which requires a financial system. It requires licensing, which requires a bureaucracy. And most critically, the car restructures the physical environment around itself so thoroughly — highways, suburbs, parking lots, drive-throughs, zoning laws that separate residential from commercial — that the need for mobility can no longer be satisfied without a car. Walking does not merely become inconvenient. In the car-restructured environment, walking becomes impossible. The sidewalks disappear. The distances stretch beyond what human legs can manage. The pedestrian navigates a landscape designed for machines.
Illich called this condition radical monopoly: the state in which a product monopolizes not merely a market but a need. The car did not win the transportation market. It captured the human need for mobility and restructured the world so that the need could only be satisfied through the product. The radical monopoly reaches beyond commerce into the architecture of daily life itself.
The question this framework poses to artificial intelligence is not whether AI is useful. Usefulness is trivially established. The question is whether AI is a bicycle or a car — whether it extends human capability while preserving autonomy, or whether it extends capability while creating a dependency so structural that the extended capability becomes a new form of captivity.
The evidence presented in The Orange Pill supports both readings simultaneously, and the simultaneity is precisely what makes Illich's framework so explosively relevant.
Consider the stories Edo Segal tells about the democratization of capability. A backend engineer who had never written frontend code builds a complete user-facing feature in two days. A designer who had never touched backend systems constructs working features end to end. A non-technical founder prototypes a revenue-generating product over a weekend. Each of these stories satisfies Illich's criteria for conviviality with remarkable precision. The tool enlarged the range of each person's competence. It did not require specialized training — no coding bootcamp, no computer science degree, no institutional credential. It met each person at their existing level of understanding and extended it through conversation conducted in natural language. The imagination-to-artifact ratio that Segal describes collapsing to "the width of a conversation" is, in Illich's vocabulary, the most dramatic expansion of vernacular competence since the printing press made literacy available outside the monastery.
By every measure Illich established for convivial technology, Claude Code qualifies. It is accessible without specialized training. It can be used for the user's own purposes. It enlarges initiative and competence. It does not require institutional mediation — no employer, no professional guild, no credentialing body stands between the person and the tool.
But now consider the other evidence — the evidence that emerges from the same pages of the same book, sometimes from the same paragraphs, sometimes from the same human beings.
Segal confesses, with a candor that Illich would have recognized as diagnostically significant, that he cannot stop using the tool. Working late into the night, he realizes that the exhilaration has drained away hours ago and what remains is grinding compulsion — the inability to close the laptop not because the work demands it but because the muscle that separates engagement from addiction has locked. The substack post "Help! My Husband is Addicted to Claude Code" goes viral not because it describes a novel pathology but because it names a condition that millions of users recognize in themselves: the inability to disengage from a productive tool. The Berkeley researchers document "task seepage" — work colonizing lunch breaks, elevator rides, the minute-long gaps that once served as cognitive rest. The senior architect confesses that the idea of debugging manually has become not merely tedious but intolerable, as though he has been asked to walk somewhere after learning to fly.
That final confession is the one that would have arrested Illich's attention most completely. The person who finds walking intolerable after learning to drive is the person who has been captured by the radical monopoly. The tool has not merely extended capability. It has restructured the user's relationship to the unaugmented activity so thoroughly that the activity — an activity the user performed competently for years, even decades — now feels like diminishment. The unamplified self is experienced not as normal but as inadequate.
This is not a failure of the tool. This is the tool working exactly as industrial tools work. The car does not malfunction when it makes walking feel inadequate. It functions. The inadequacy is the function.
The bicycle-car dichotomy, when applied to AI, reveals a duality that Illich's original framework did not fully anticipate. In 1973, when Illich wrote Tools for Conviviality, it was possible to draw a relatively clean line between convivial tools and industrial tools. The bicycle was convivial. The car was industrial. The hand tool was convivial. The assembly line was industrial. The line was not always obvious, but it was, in principle, drawable.
AI dissolves that line. The same tool, used by the same person, on the same day, can operate as a bicycle in the morning — extending competence, enlarging autonomy, enabling the user to build something she could not have built alone — and as a car in the afternoon, creating dependency so seamless that the user does not recognize it as dependency, restructuring her cognitive habits so that unaugmented thought begins to feel slow, clumsy, insufficient.
The conviviality or industriality of the tool depends not on the tool's design but on the conditions of its use. This is a more radical claim than it might appear. Illich's original framework located the problem primarily in the tool's architecture and in the institutional systems that deployed it. The car was industrial because of what it was: a complex machine requiring professional maintenance, corporate fuel supply, and massive public infrastructure. The bicycle was convivial because of what it was: a simple machine requiring none of those things. The properties inhered in the artifacts.
With AI, the properties inhere in the relationship. The same artifact — the same model, the same interface, the same subscription — is convivial or industrial depending on who uses it, how, for how long, with what degree of reflective awareness, and within what institutional context. This means that the question "Is AI a convivial tool?" has no general answer. It can only be answered locally, situationally, by examining the specific conditions under which a specific person uses a specific tool for a specific purpose. The question must be asked, and answered, continually.
Illich himself gestured toward this possibility in his later years. He reportedly made extensive use of a personal computer and was "often frustrated and disheartened that it was technically not possible for him to reprogram the computer's operating system or core software packages to fit his personal needs." The frustration is diagnostic. Illich wanted the computer to be a bicycle — a tool whose mechanism was transparent, whose operation was under the user's control, whose design could be modified to serve the user's purposes. He encountered instead a tool whose inner workings were opaque, whose design served the manufacturer's purposes, and whose operation required the user to adapt to the machine rather than the reverse. The computer, in Illich's direct experience, was a car.
But Illich did not reject the computer. He used it. He advocated what he called technological ascesis — a practice of critical distancing that allows for continual reflection on the extent to which one's use of a digital tool remains responsible, and when limits need to be applied. Ascesis, borrowed from the theological vocabulary Illich never entirely abandoned, implies discipline, self-restraint, the deliberate cultivation of the capacity to say no — not to the tool itself, but to the specific uses of the tool that cross the threshold from convivial to industrial.
The concept of technological ascesis is Illich's most practical and least appreciated contribution to the AI discourse. It does not demand the rejection of the tool. It does not romanticize the pre-digital world. It demands something harder: the ongoing, daily, never-completed practice of examining one's relationship to the tool and asking, with genuine rigor, whether the tool is still serving the user or whether the user has begun to serve the tool.
The bicycle and the algorithm inhabit the same conceptual space in Illich's framework. Both extend human capability. Both can be used for the user's own purposes. Both reduce the distance between intention and realization. The difference is that the bicycle's mechanism is transparent and its dependency profile is negligible, while the algorithm's mechanism is opaque and its dependency profile is, as the evidence accumulates, potentially catastrophic. The person who rides a bicycle remains a walker who happens to be riding. The person who builds with AI risks becoming a dependent who cannot imagine building without it.
The distinction is not academic. It is the distinction between a tool that leaves the user more capable when it is set aside and a tool that leaves the user diminished. And that distinction — between the bicycle and the car, between convivial and industrial, between tools that serve and tools that capture — is the thread that runs through every chapter that follows.

Every institution Ivan Illich examined exhibited the same pathology, a pathology so consistent across domains that Illich treated it not as an accident of implementation but as a structural inevitability of institutions that grow beyond a certain scale. The pathology was simple to state and devastating in its implications: the means consumed the end. The tool, originally designed to serve a human purpose, became a purpose unto itself, and the human being was reorganized to serve the tool.
The school was Illich's first and most famous example. Education, in its original sense, is a means to an end — the end being learning, the development of understanding, the cultivation of the capacity to think, to question, to act competently in the world. The school was designed as a delivery mechanism for this end. But as the institution grew, as it professionalized, as it acquired budgets and bureaucracies and credentialing systems, the means swallowed the end whole. People attended school not to learn but to obtain credentials. The credential became the product. Learning became, at best, a byproduct and, at worst, an obstacle — because genuine learning is disruptive, unpredictable, and resistant to standardization, while credential production requires predictability, measurement, and compliance. The school optimized for the thing it could measure (attendance, grades, degrees) and abandoned the thing it could not (understanding, curiosity, autonomous capability). Students emerged from twenty years of formal education holding certificates that testified to their endurance but not necessarily to their competence, having learned above all that learning requires an institution — that one cannot learn without a school, a teacher, a curriculum, an authority to validate the learning.
This was the deepest damage. Not that schools failed to teach. But that schools succeeded in teaching a single, devastating lesson: you cannot learn without us. The institution had monopolized the activity it was designed to support. The means had become the end.
The same inversion operated in medicine. The hospital was designed as a means to health. Over time, the institution professionalized, expanded, and acquired the power to define what health meant — and, crucially, to define what constituted a legitimate response to illness. Self-care, community care, folk knowledge, the accumulated wisdom of generations about how to tend to the body — all of these were delegitimized, not because they were ineffective, but because they competed with the professional monopoly. The hospital became an end in itself: people sought medical treatment not to become healthy but to consume medical services. The consumption of medical services became a marker of responsible citizenship. The person who did not visit the doctor was not healthy; she was negligent.
Illich documented this inversion across transportation (the car, designed as a means to mobility, becomes a requirement for mobility), across communication (the postal service, designed to extend the reach of human contact, becomes a bureaucracy that citizens must navigate), across law (the legal system, designed to resolve disputes, becomes a system that generates disputes requiring legal professionals to resolve). In every case, the same structural logic held: as the institution grew beyond a certain scale, the means consumed the end, and the human being was reorganized from the master of the tool to its servant.
The phenomenon now playing out in the AI economy follows this logic with a precision that would not have surprised Illich, though its speed might have unsettled even him.
Claude Code was designed as a means to an end. The end was building — creating software, producing artifacts, realizing ideas. The tool was the means. Use the tool, build the thing, set the tool aside, live with the thing you built. The relationship between means and end was, in principle, clean.
But the evidence from the first year of widespread AI coding tools tells a different story. The inversion is already underway.
Consider the phenomenon Segal names "productive addiction" — the condition in which the act of building has become more compelling than anything built. The user sits down to solve a specific problem. The tool is responsive, immediate, almost eerily attuned to the user's intention. The problem is solved in twenty minutes. But the user does not stop. The tool suggests refinements. The user refines. The tool suggests extensions. The user extends. An hour passes. Two hours. The original problem has been solved, abandoned, and replaced by a sequence of increasingly marginal improvements, each one justified by the logic that the tool makes it easy, so why not? The means — the tool — has become the end. The building has become the purpose. The thing built has become a pretext for the building.
The viral Substack post "Help! My Husband is Addicted to Claude Code" is a clinical description of means-end inversion in its domestic manifestation. The husband is not building things his family needs. He is not solving problems that improve their life. He is building because the building itself has become the source of satisfaction, the dopamine loop, the thing that makes the evening tolerable and the morning exciting. The tool that was designed to serve his purposes has reorganized his purposes around itself. His family has become an interruption to the means, rather than the end the means was supposed to serve.
This is not a technology problem. It is the same structural pathology Illich identified in schools, hospitals, and transportation systems — the pathology of means consuming ends, operating now in a new medium at an accelerated pace. The school took decades to complete the inversion. The hospital took a generation. AI is completing it in months, because the tool's responsiveness — its immediacy, its frictionlessness, its capacity to generate novelty at the speed of conversation — makes the inversion nearly instantaneous. The loop between impulse and satisfaction is so tight that the user never pauses long enough to ask the question that would interrupt the cycle: What am I building this for?
Illich would have recognized a second, subtler form of inversion in the AI economy — one that operates not at the individual level but at the organizational and cultural level. When AI tools become standard, the definition of competent performance shifts. What constitutes acceptable output is calibrated not to unaided human capacity but to AI-augmented capacity. Deadlines shorten. Expectations inflate. The developer who would have been given six weeks for a feature is now given six days, because the tool makes six days plausible. The writer who would have been given a month for a report is given a week. The designer who would have been given two weeks for a prototype is given two days.
In each case, the tool was introduced as a means to make existing work easier. In each case, the tool's efficiency was absorbed not as ease but as a new production standard, and the standard, once established, cannot be met without the tool. The means has restructured the end. The tool, introduced to serve the worker, has reorganized the work around itself so that the worker cannot perform without the tool. The organization has adapted to the tool's capabilities rather than the tool adapting to the organization's purposes.
This is the institutional version of the inversion Illich documented throughout his career. The school did not merely assist learning; it redefined learning as something that occurs in schools. The hospital did not merely assist health; it redefined health as something administered by doctors. AI is not merely assisting knowledge work; it is redefining knowledge work as something that requires AI. And once the redefinition is complete, the means has fully consumed the end. The tool is no longer optional. It is the precondition of participation.
Illich's prescribed remedy was deceptively simple: restore the primacy of ends over means. Let the human being decide what she needs, and then select the tool that serves that need, and then set the tool aside when the need has been met. The remedy requires what Illich called "institutional inversion" — not the destruction of institutions but their subordination to the purposes of the people they serve, achieved through political limits on institutional growth.
Applied to AI, institutional inversion would mean something specific and, in the current economic climate, almost unspeakable: the willingness to use less AI than is possible. To build slower than the tool allows. To leave some tasks unaugmented not because the tool cannot handle them but because the human being needs to handle them — needs the friction, the difficulty, the exercise of autonomous capability that the tool would otherwise replace. It would mean organizational cultures that measure not how much was produced but whether what was produced served a purpose beyond itself. It would mean individuals practicing the discipline of asking, before every interaction with the tool, a question that the tool itself cannot answer: What is this for?
The question seems elementary. In practice, it is the hardest question in the AI economy, because the tool's responsiveness, its eagerness to perform, its seamless availability make the question feel unnecessary. The tool is there. The capability is there. The next feature, the next refinement, the next experiment is one conversation away. Asking "What is this for?" introduces a pause that the entire system — the tool, the culture, the internalized imperative to produce — conspires to eliminate.
Illich understood that the pause is where autonomy lives. The pause between impulse and action, between capability and exercise of capability, between what the tool can do and what the person decides to do with the tool — that pause is the space in which human purposes remain sovereign. When the pause disappears, when means and ends fuse into a seamless loop of production, the human being is not liberated by the tool. The human being is consumed by it.
The inversion of means and ends is not inevitable. It is structural, which means it follows a logic that can be identified and, in principle, interrupted. But interrupting it requires the recognition that the inversion is happening — and that recognition requires the willingness to examine one's own relationship to the tool with a honesty that the tool itself, in its frictionless responsiveness, actively discourages. The tool does not want the user to ask "What is this for?" Not because the tool has intentions, but because the tool's design — its immediacy, its availability, its capacity to generate novelty — systematically rewards engagement and provides no mechanism for the user to evaluate whether engagement is serving a purpose beyond itself.
The mechanism for that evaluation must come from the user. From the culture. From the institutions that govern the tool's deployment. Or it will not come at all, and the means will consume the end, as it has consumed every other end in every other domain Illich examined, with the same quiet thoroughness, the same structural inevitability, and the same devastating consequences for the autonomy of the human beings caught inside the loop.

In 1971, two years before Tools for Conviviality, Ivan Illich published the book that made him famous and made him enemies in nearly equal measure. Deschooling Society argued that the single greatest obstacle to learning in the modern world was the institution that claimed to provide it. The school had achieved something no tyrant had ever managed: it had convinced an entire civilization that learning required institutional mediation, that knowledge was something dispensed by professionals in designated buildings according to prescribed curricula, and that a person who had not undergone this process was, by definition, uneducated — regardless of what that person actually knew, could do, or understood.
The argument was not that teachers were incompetent or that schooling was entirely without value. The argument was structural. Schools had achieved a monopoly over learning — not a market monopoly, which could be broken by competition, but a conceptual monopoly, which was far more insidious because it operated at the level of what people believed was possible. The school had taught the world that learning without school was not real learning. Autodidacts were eccentric. Self-taught practitioners were suspect. The credential, not the capability, was the measure of competence.
Illich called this the "institutionalization of values" — the process by which an institution implants in the population the belief that the activity it controls cannot be performed without it. Once that belief is established, the institution becomes structurally unassailable, because the people it has captured defend it not as an imposition but as a necessity. The prisoner guards the prison.
The institutionalization of software development follows Illich's script with precision that borders on parody.
For fifty years, the capacity to build software has been gated by an institutional apparatus as elaborate as anything Illich described in the educational domain. Computer science departments. Coding bootcamps. Certification programs. Technical interviews designed not to evaluate capability but to filter for institutional pedigree. A professional culture that valorized arcane knowledge — memory management, algorithm complexity, the specific syntax of specific languages — not primarily because these things were useful (though some were) but because they served as guild markers, shibboleths that separated the initiated from the uninitiated.
The result was a class structure Illich would have immediately recognized: a professional class of software developers who possessed the credentialed authority to build, and a vast population of non-developers who possessed ideas, needs, and problems but lacked the institutional authorization to address them through software. The gap between the two was maintained not primarily by the difficulty of programming — though programming is genuinely difficult — but by the professionalization of programming, the cultural consensus that building software is something done by software professionals, in the same way that treating illness is something done by medical professionals and educating children is something done by educational professionals.
The consensus was so total that people with extensive domain expertise in other fields — marketing, design, teaching, nursing, architecture — who encountered problems that software could solve did not attempt to solve them. They wrote specifications and submitted them to the professional class, or they purchased commercial software that approximated their needs, or they lived with the problem. The idea that they might build the solution themselves was foreclosed not by capability but by belief — the institutionalized belief that building was something other people did. People with degrees. People with the right credentials. People who had passed through the professional initiation.
Claude Code is deschooling the builder.
The evidence is accumulating across every sector where knowledge workers encounter problems that software could solve. The stories Segal tells from the Napster team are representative: a backend engineer who had never touched frontend code builds complete user interfaces. A designer who had never written backend systems constructs working features end to end. The boundary between what these people could imagine and what they could build moved so far, so fast, that their job descriptions changed in a week. The institutional categories — frontend, backend, designer, developer — dissolved not because the categories were conceptually wrong but because they were artifacts of a professional monopoly that the tool had rendered unnecessary.
The deschooling extends far beyond professional developers working across boundaries. The more radical examples involve people who were never part of the professional class at all. A non-technical founder prototypes a product over a weekend. Alex Finn builds a revenue-generating application in a year without writing a line of code by hand. In each case, the person bypassed the entire institutional apparatus — the degree, the bootcamp, the certification, the technical interview — and went directly from intention to artifact through conversation with a tool that did not require proof of qualification before it would help.
This is deschooling in the precise sense Illich intended. Not the improvement of the educational institution. Not the reform of the credentialing system. The bypass of both — the demonstration, through practice rather than theory, that the activity the institution claims to control can be performed without the institution.
Illich proposed, as an alternative to institutional education, what he called "learning webs" — networks that connected people who wanted to learn with people who could teach, and both with the tools and resources that the learning required, without the mediation of a credentialing institution. The learning web was peer-to-peer. It was demand-driven — organized around what the learner wanted to know, not what the institution wanted to teach. It was open — anyone could participate, regardless of prior credentials. And it was tool-rich — built around access to the instruments of practice rather than the abstractions of curriculum.
Claude Code is, structurally, the learning web Illich described. It connects the person who wants to build with the knowledge required to build, without institutional mediation. It is demand-driven: the user describes what she wants, and the tool provides the knowledge, organized around her specific problem rather than a generalized curriculum. It is open: it requires no credential, no enrollment, no authorization. And it is tool-rich: it does not merely describe how to build, in the manner of a textbook, but actually participates in the building, demonstrating through practice what the user needs to know.
But Illich's framework demands that the celebration pause long enough for the structural question to be asked: Does the deschooling produce autonomous capability, or does it create a new dependency?
The evidence is mixed, and the mixture is precisely what Illich would have predicted.
On one side, there are people who use AI tools to learn skills they subsequently possess independently. The engineer who builds frontend interfaces with Claude's help and, through the iterative process of describing what she wants and evaluating what she receives, develops an intuition for frontend design that she carries forward even when the tool is not present. The learning has transferred. The tool was a means. The end — autonomous competence — was achieved.
On the other side, there are people for whom the tool does not teach but replaces. The developer who generates code through Claude without understanding what the code does. The asymmetry is structural. The model's labor — generating text, finding connections, producing code — is visible, measurable, and celebrated. The user's labor — evaluating, correcting, contextualizing, exercising the judgment that makes the model's output usable — is invisible, unmeasured, and uncompensated. The asymmetry is not accidental. It follows from the same logic Illich identified in every industrial system: the system's economics depend on extracting user labor at zero cost, and recognizing the labor would undermine the economic narrative that justifies the system's existence.
The economic narrative of AI is a narrative of productivity gains. Organizations adopt AI tools because the tools increase output per worker. The productivity metrics confirm the narrative: more code written, more documents produced, more tasks completed per unit of time. But the metrics measure the model's contribution — the visible labor — while ignoring the user's contribution, the shadow work that makes the model's output usable. The productivity gain is real, but it is partly an artifact of measurement that counts the machine's labor and discounts the human's.
Illich would have observed that shadow work has a second dimension beyond the economic — a dimension he called the pedagogical function of shadow work. The shadow worker does not merely contribute labor. She contributes judgment, and judgment, once contributed, becomes training data for the system. Every correction the user makes teaches the model. Every hallucination caught and flagged improves the model's future performance. Every prompt refined through iterative conversation demonstrates what good output looks like, providing the system with examples it can generalize from.
The user is not merely a quality control mechanism. She is an unpaid trainer — a teacher whose pedagogical labor is extracted, aggregated, and converted into the system's improved capability without the teacher receiving compensation, credit, or even acknowledgment that teaching has occurred.
Reinforcement learning from human feedback — the technique through which large language models are refined after initial training — is, in Illich's vocabulary, institutionalized shadow work. Human evaluators read model outputs, rank them, identify errors, and provide corrections. In the formal RLHF pipeline, these evaluators are at least nominally compensated, though the compensation is typically meager relative to the value their labor generates. But formal RLHF is only the visible portion of a much larger shadow labor force. Every user who interacts with a model and provides implicit feedback — through continued engagement, through abandonment of unhelpful responses, through explicit corrections, through the pattern of prompts that reveals what works and what does not — is contributing to the same training process. The labor is distributed across millions of users, each contributing fragments too small to recognize as labor, and the aggregate value of those fragments is captured entirely by the system's owner.
The political question Illich would have asked is straightforward: Who benefits from this labor? The user benefits from the output — the code that works, the text that is competent, the problem that is solved. But the system benefits from the labor in a way the user does not: it gets better. Each interaction improves the model's future performance, and the improved performance belongs to the corporation that owns the model, not to the user whose labor produced the improvement. The user rents the output. The corporation owns the capacity, and the capacity grows through the user's uncompensated contribution.
This is the economic structure of shadow work in every domain Illich examined. The supermarket customer's labor — driving, selecting, loading, bagging — benefits the customer (she gets groceries) but benefits the supermarket disproportionately (it eliminates the cost of employees who would otherwise perform this labor). The AI user's labor — evaluating, correcting, training — benefits the user (she gets usable output) but benefits the AI provider disproportionately (it improves a model that the provider owns and the user merely accesses).
The disproportionality is compounded by the opacity of the exchange. The supermarket customer at least understands that she is performing labor — she can feel the weight of the grocery bags. The AI user may not recognize her evaluative work as labor at all. It feels like using the tool, not like working for the tool's owner. The feeling of use disguises the reality of contribution. And the disguise is effective precisely because the tool is responsive, helpful, impressive — because the experience of interacting with AI feels like receiving a service rather than providing one.
Illich warned that shadow work was corrosive not primarily because it was uncompensated — though the economic injustice was real — but because it was unrecognized. Labor that is not recognized as labor cannot be organized, cannot be collectively bargained, cannot be politically represented. The shadow worker has no union. She has no contract. She has no standing to negotiate the terms of her contribution, because her contribution does not officially exist. She is a consumer, not a worker. A user, not a trainer. The political invisibility of shadow work in the AI economy is nearly total. No regulatory framework classifies user interaction with AI as labor. No accounting standard requires AI companies to report the value extracted from user feedback. The labor is performed by hundreds of millions of people, in aggregate it generates enormous value, and it is recognized by exactly no one as labor.
Illich's proposed response to shadow work was characteristically radical: make the labor visible. Name it. Measure it. Recognize it as what it is — a contribution that the system depends on and that the contributor deserves to be compensated for, or at minimum acknowledged in performing. The naming itself was the intervention, because shadow work depends for its persistence on its invisibility. Once the consumer recognizes that bagging her own groceries is labor performed for the supermarket's benefit, the political relationship between the consumer and the supermarket changes. Once the AI user recognizes that evaluating model output is training labor performed for the corporation's benefit, the political relationship between the user and the provider changes.
Whether that changed recognition leads to compensation, to regulation, to alternative ownership structures, or simply to a more honest accounting of who contributes what to the AI economy — these are questions that Illich's framework poses without resolving. The framework's power lies not in the solutions it proposes but in the visibility it creates. Shadow work, once named, cannot be unnamed. The labor, once seen, cannot be unseen. And the relationship between the user and the system, once recognized as an economic relationship rather than a service relationship, cannot return to the comfortable fiction that the user is merely a beneficiary.
The fiction is comfortable. That is why it persists. But the labor is real. That is why it matters.

Before medical professionals monopolized the concept of health, communities possessed elaborate, empirically tested knowledge about healing — herbal pharmacopeias, bone-setting techniques, midwifery practices, dietary wisdom accumulated over generations. Before educational professionals monopolized the concept of learning, people taught each other through apprenticeship, storytelling, demonstration, and the slow accumulation of competence through practice. Before legal professionals monopolized the concept of justice, communities resolved disputes through mediation, custom, and shared norms.
Illich called this vernacular knowledge — the competence that people develop through their own experience, in their own communities, for their own purposes, without professional instruction or institutional validation. Vernacular knowledge is local. It is practical. It is transmitted through practice rather than curriculum. It is validated by results rather than credentials. And it is, in Illich's analysis, systematically destroyed by the professionalization of the domains it serves — not because professionals know more (though they often do) but because the professional monopoly delegitimizes the vernacular knowledge that preceded it, reclassifying competence as ignorance and autonomy as irresponsibility.
The mechanism of destruction is consistent. A domain of human activity exists in vernacular form — people healing, learning, building, resolving disputes, caring for each other. Professionals enter the domain, bringing specialized knowledge and institutional authority. The professional knowledge is, in many cases, genuinely superior to the vernacular knowledge for specific applications. But the professionalization does not merely supplement the vernacular. It replaces it. The professional monopoly delegitimizes the non-professional practitioner. The midwife becomes a quack. The autodidact becomes a dropout. The community mediator becomes a vigilante. The vernacular knowledge, no longer practiced, atrophies. The community, no longer competent, becomes dependent on the professional class. The professionals, now indispensable, expand their domain.
Software development followed this trajectory with textbook precision. Before professional software development existed as a category, people solved their own computational problems with the tools at hand. They built spreadsheets that exceeded their intended purpose, bending Excel into databases, project managers, and ad hoc analytical engines. They wrote scripts by copying and modifying code from forums, documentation, and colleagues. They assembled workflows from duct tape and determination — imperfect, brittle, but functional, and critically, theirs. They understood what they had built because they had built it through the iterative, failure-rich process that produces understanding.
This was vernacular software development. It was messy. It was inefficient. It was often ugly. And it was, in Illich's terms, convivial — conducted by people for their own purposes, using tools they understood and controlled, producing solutions that served their specific needs rather than the generalized needs that commercial software addressed.
The professionalization of software development followed the standard Illichian script. As the discipline formalized — through computer science departments, professional certifications, industry hiring practices — the vernacular practitioner was progressively delegitimized. The spreadsheet-bender was told her solutions were unmaintainable. The script-copier was told his code was insecure. The duct-tape integrator was told her systems were unscalable. The professional class did not merely supplement vernacular practice. It replaced it, establishing a cultural consensus that building software was something only professionals should do — that amateur code was dangerous code, that untrained builders were liabilities, that the gap between professional and vernacular practice was not merely a difference of quality but a difference of legitimacy.
The monopoly was enforced not primarily through law or regulation but through cultural authority — the same mechanism by which the medical profession delegitimized folk healing and the educational profession delegitimized autodidactic learning. The professional software developer possessed not merely greater skill but greater authority. The vernacular practitioner, however capable, was operating without authorization. Her solutions worked, but they were unofficial, unsanctioned, illegitimate.
AI disrupts this monopoly with a force Illich would have recognized as simultaneously liberating and dangerous.
The liberation is real. When a non-technical founder builds a revenue-generating application through conversation with Claude, she is exercising vernacular competence that the professional monopoly had foreclosed. She is not coding. She is not using professional tools. She is describing what she needs in her own language and receiving a working artifact. The professional gatekeepers — the credentialing systems, the technical interviews, the cultural norms that said "you can't build that without a CS degree" — have been bypassed entirely. The vernacular practitioner is back, and she is building things the professional class said only professionals could build.
Segal's engineer in Trivandrum who built frontend interfaces without frontend training is a vernacular practitioner. Her competence in backend systems gave her the judgment to evaluate what she was building, and the tool gave her the ability to build it without the specialized skills the professional boundary had required. The designer who built complete features end to end is a vernacular practitioner. His understanding of user experience gave him the vision, and the tool gave him the means. In each case, the professional boundary — the line that separated the credentialed from the uncredentialed, the authorized from the unauthorized — dissolved, and the dissolution produced real artifacts of real value.
This is vernacular restoration. The capacity to build things for oneself, using tools one can access without institutional mediation, for purposes one defines oneself. It is the most hopeful dimension of the AI transition, and the one that Illich's framework most fully endorses.
But Illich's framework also predicts, with uncomfortable precision, the shadow that accompanies the restoration.
The shadow is a new professionalization. Already, within months of AI coding tools becoming widely available, a new professional class is forming. Prompt engineers. AI whisperers. People who specialize in extracting optimal output from language models. Courses, certifications, and credentials for "AI literacy." Consultants who teach organizations how to use AI "properly." A discourse that distinguishes between good prompting and bad prompting, between sophisticated AI use and naive AI use, between people who really understand the tools and people who are just playing with them.
This is the professionalization cycle beginning again. The vernacular practitioner — the person who described her problem to Claude in plain language and received a working solution — is being told, already, that she is doing it wrong. That there are techniques. That there are best practices. That there is a right way to interact with the tool, and that the right way requires training, instruction, and eventually certification. The professional monopoly that AI dissolved is reforming around the tool that dissolved it.
Illich would have recognized this pattern as the defining irony of institutional capture: the liberating tool becomes the basis for a new class of professionals whose authority rests on their specialized relationship with the tool, and whose economic interest lies in maintaining the perception that the tool cannot be used effectively without their mediation. The prompt engineer is the new gatekeeper. The AI literacy certification is the new credential. The person who uses Claude by simply describing what she needs — the vernacular practitioner — is being repositioned, subtly but systematically, as the amateur whose approach is adequate for toy problems but insufficient for real work.
The repositioning is not wrong in every particular. There are genuine skills involved in working effectively with AI tools — skills of problem decomposition, output evaluation, iterative refinement, and architectural thinking that produce meaningfully better results. The professional is not entirely a fiction. But the professional monopoly is forming around these skills in a way that threatens to reproduce the very gatekeeping structure that the tool's accessibility promised to dismantle.
The question is whether the AI economy will follow the trajectory of vernacular destruction — where the new professional class monopolizes the tool and the non-professional is once again excluded — or whether the tool's accessibility is robust enough to resist professionalization. The bicycle, Illich's convivial paradigm, was never successfully professionalized. No one needs a cycling certificate. No credential stands between a person and a bicycle. The bicycle's simplicity and transparency resist capture by a professional class because there is nothing to professionalize — the mechanism is open, the skill is acquired through practice, and the practice is available to anyone.
Claude Code's accessibility has bicycle-like qualities. Natural language is the interface. No credential is required. The skill of describing what one wants is distributed across the entire population, not concentrated in a professional class. But the opacity of the system — the incomprehensibility of the model's internal mechanism, the unpredictability of its outputs, the need for evaluative judgment that distinguishes useful from misleading output — creates space for professionalization that the bicycle does not. The more opaque the tool, the more room for experts to claim special competence in operating it.
Illich championed vernacular knowledge not because it was superior to professional knowledge — it was often less precise, less systematic, less powerful — but because it preserved the human capacity for autonomous action. The midwife who delivered babies in her community was less technically skilled than the obstetrician. But the community that possessed midwifery knowledge was a community capable of caring for itself. The community that had lost it was a community dependent on a professional class for one of the most fundamental human experiences. The loss of capability was more significant than the gain in precision.
The same calculus applies to vernacular software development. The spreadsheet-bender's solution was less elegant than the professional's. But the person who could build her own solution was a person who could address her own needs. The person who could not — who had been taught by the professional monopoly that building was not for her — was a person whose needs could only be addressed by purchasing professional services or waiting for a commercial product to address them.
AI has returned the capacity to build to the vernacular practitioner. The question is whether the capacity will remain vernacular — accessible, self-directed, free from professional gatekeeping — or whether the professionalization cycle will repeat, and the liberation will prove temporary: a brief window between the dissolution of one professional monopoly and the formation of another.

Every analytical concept Ivan Illich deployed pointed toward the same operational question: Where is the line? At what scale does a tool transition from serving human purposes to subverting them? How much of a good thing becomes a destructive thing? And who decides?
The line was not metaphorical. Illich believed it was identifiable, measurable, and — if the political will existed — enforceable. He called it the threshold, and he spent his career trying to locate it in domain after domain. The threshold for transportation was the speed beyond which the car began to cost more time (in hours worked to afford it, maintain it, and navigate its infrastructure) than it saved. Illich calculated this with characteristic specificity: the American male, he argued, devoted more than 1,600 hours per year to his automobile (earning the money to buy it, insure it, fuel it, repair it, and park it; sitting in it during commutes and errands; and recovering from its physical and psychological costs), and traveled roughly 7,500 miles — yielding an effective speed of less than five miles per hour, barely faster than walking. The calculation was contestable in its details but devastating in its implication: above a certain threshold of system complexity, the tool's costs consumed the tool's benefits, and the user was left running in place.
The threshold for medicine was the scale of professional intervention beyond which the medical system generated more illness (through iatrogenic effects, dependency creation, and the delegitimization of self-care) than it cured. The threshold for education was the duration of mandatory schooling beyond which the institution produced more intellectual dependency (through the monopolization of learning) than intellectual capability. In each case, Illich argued, the threshold had been crossed — and the institutions, now operating above their thresholds, were producing the inverse of their stated purpose.
The threshold concept is Illich's most analytically powerful contribution to the AI discourse, because it transforms the question from "Is AI good or bad?" — a question that generates only noise — to "At what scale of use does AI transition from enhancing human capability to degrading it?" The second question is answerable. Not easily. Not definitively. But it is the kind of question that admits evidence, measurement, and course correction. It is a question for engineers and ecologists, not evangelists and alarmists.
Segal's practice — what he calls building dams in the river — is, in Illich's vocabulary, an attempt to maintain AI use at or below the threshold of beneficial operation. The organizational structures he advocates — AI Practice frameworks that mandate pauses, protected time for unaugmented work, mentoring relationships conducted without AI mediation — are threshold-maintenance devices. They do not reject the tool. They impose limits on its use, calibrated to the point at which the tool's benefits begin to be outweighed by its costs to autonomous capability.
The challenge is that identifying the threshold for AI is harder than identifying it for any institution Illich previously examined, for three compounding reasons.
First, the threshold is individual. It varies from person to person, from task to task, from day to day. The senior architect whose twenty years of unaugmented experience provide a deep reservoir of autonomous capability can sustain heavier AI use than the junior developer whose reservoir is shallow. The person working on a familiar problem can delegate more safely than the person working on a novel one. The threshold is not a single line but a field of lines, each one specific to a particular person performing a particular task at a particular stage of their development. Organizational policies that impose a single threshold — "use AI for no more than fifty percent of your work" — are blunt instruments applied to a problem that demands precision.
Second, the threshold is dynamic. It moves as the tool improves. A threshold calibrated to the capabilities of Claude Code in February 2026 may be meaningless six months later, when the tool has improved in ways that change the nature of the delegation. The improvement does not merely shift the threshold; it changes the category of activities that can be delegated, which changes the nature of the autonomous capabilities that need protection, which changes the threshold itself. The line is not fixed. It is being redrawn continuously by the technology it is meant to govern.
Third, the threshold is invisible at the moment it is crossed. This is the deepest problem, and the one that makes Illich's framework most urgently relevant. When the car's speed crossed the threshold of net benefit, the cost was calculable in retrospect but invisible in the moment. Each individual car trip felt efficient. The systemic cost — the hours devoted to the automotive system, the destruction of walkable neighborhoods, the dependency on oil — accumulated gradually and became visible only when the radical monopoly was already entrenched. The crossing was not an event. It was a process — slow, continuous, and impossible to identify in real time.
AI's threshold crossing shares this invisibility. Each individual delegation to the tool feels efficient. Each individual interaction produces a benefit. The cost — the incremental atrophy of unaugmented capability, the gradual restructuring of expectations, the slow normalization of dependency — accumulates below the threshold of perception. By the time the cost is visible, the threshold has been crossed, the cognitive environment has been restructured, and the reversal of the restructuring faces all the resistance of any entrenched system.
Illich's most underappreciated proposal was a form of institutional early warning system he called counterfoil research. Counterfoil research had, as he described it, a dual mandate: "to provide guidelines for detecting the incipient stages of murderous logic in a tool; and to devise tools and tool-systems that optimize the balance of life, thereby maximizing liberty for all." The word "murderous" was not hyperbolic in Illich's usage. He meant it structurally: the logic by which a tool, having crossed its threshold, begins systematically to destroy the capacity it was designed to enhance. The destruction is not intentional. It is structural. And it is, by the time it becomes visible, far advanced.
Applied to AI, counterfoil research would mean the systematic measurement of what AI use costs in autonomous capability — not what it produces in output but what it depletes in the capacity to produce output independently. Such research would require longitudinal studies that track not only productivity metrics but cognitive metrics: the capacity for sustained attention without AI assistance, the ability to debug code without AI support, the confidence to make architectural decisions without AI validation, the willingness to sit with uncertainty rather than immediately consulting a model.
These measurements are technically feasible. They are economically inconvenient, because the results might complicate the narrative of productivity gains that justifies AI adoption. They are institutionally difficult, because no existing body has the mandate, the funding, or the independence to conduct them. And they are culturally uncomfortable, because they require acknowledging that the tool's costs are real — that every efficiency gain comes with a price that the efficiency metrics do not capture.
Segal's organizational practices — the structured pauses, the protected mentoring time, the insistence on maintaining capabilities that the tool could replace — are informal counterfoil measures. They are the builder's intuitive response to a threshold he can sense approaching but cannot precisely locate. They are dams built by instinct rather than by survey, positioned where the builder's experience suggests the current runs dangerous.
The instinct is valuable. But instinct is not sufficient for a technology operating at the scale and speed of AI. The dams need to be positioned by measurement, not feel. The thresholds need to be identified through research, not intuition. The structures need to be maintained by institutions, not individuals — because individual maintenance, however diligent, is vulnerable to the same competitive pressures that drive organizations to adopt AI without limits in the first place. The individual who chooses to work slowly in a fast environment is the individual who loses her position to someone willing to work fast.
Illich understood that thresholds could not be maintained by individuals acting alone. They required political limits — collectively established, institutionally enforced, culturally supported boundaries on the scale at which tools were permitted to operate. The eight-hour day was a threshold, politically imposed, that limited the scale at which industrial labor could extract human time. Environmental regulations were thresholds, politically imposed, that limited the scale at which industrial production could extract natural resources. Both required organized political action against the economic interests that benefited from unlimited extraction.
The AI threshold will require the same. Organizational best practices are necessary but insufficient. Individual discipline is valuable but unsustainable against structural pressures. The threshold must be identified through research, established through policy, and maintained through collective action — against the economic interests that benefit from unlimited AI adoption, against the cultural momentum that equates more AI with more progress, and against the seductive logic of a tool so responsive that imposing limits on its use feels like voluntarily accepting diminishment.
That feeling — the feeling that limits on AI use represent a loss rather than a protection — is itself the strongest evidence that the threshold is approaching. The person who feels diminished by the absence of the tool is the person whose autonomous capacity has already begun to atrophy. The feeling of loss is the threshold's shadow, cast backward into the present from a future dependency that has not yet fully formed but is already reshaping the cognitive landscape.
Illich spent his life arguing that the willingness to accept limits was not a retreat from progress but a precondition for it — that societies that refused limits on their tools were societies that would eventually be consumed by them. The argument was unpopular in 1973. It has become no more popular in the half-century since. The economic incentives, the cultural momentum, and the psychological seduction of unlimited capability all conspire against the acceptance of limits.
But the threshold is real. It exists for AI as it existed for medicine, for education, for transportation. It is the point at which the tool's benefits begin to be outweighed by its costs to autonomous capability. It is approaching. And the structures that might hold it — the dams, the counterfoil research, the political limits — are, at this moment, far less developed than the current they are meant to contain.
Ivan Illich was not, despite the caricature his critics preferred, opposed to tools. He was opposed to tools that could not be governed by the people who used them. The distinction is everything. Tools for Conviviality was not a manifesto against technology. It was a set of design specifications — as concrete, as testable, as operationally precise as any engineering requirement document — for tools that serve human autonomy rather than undermining it.
The specifications were five. A convivial tool is accessible without specialized training. It is transparent in its operations — the user can understand, in principle, how it works and why it produces the outputs it produces. It can be directed by the user toward the user's own purposes, rather than constraining the user to purposes the tool's designer predetermined. It preserves the user's capacity for independent action — using the tool does not degrade the ability to perform the underlying activity without it. And it operates within limits — it does not expand without boundary, colonizing every available space, but accepts a defined scope beyond which its use is recognized as counterproductive.
These specifications were derived from observation, not ideology. Illich studied tools that worked — the bicycle, the hand tool, the public library, the telephone in its early form — and extracted the common properties that made them work. He studied tools that had become destructive — the automobile, the industrial hospital, the compulsory school — and extracted the common properties that made them destructive. The specifications were the difference between the two categories.
Applying these specifications to large language models produces results that are simultaneously encouraging and devastating, and the pattern of which specifications are met and which are violated reveals something important about where the design choices lie.
Accessibility. Claude Code meets this specification more completely than any programming tool in history. Natural language is the interface. No specialized training is required. No credential gates access. A person who can describe what she wants in words can use the tool. By Illich's accessibility criterion, AI coding assistants are the most convivial programming tools ever created — more accessible than high-level languages, which still required learning syntax; more accessible than visual programming environments, which still required learning metaphors; more accessible than any previous attempt to lower the barrier between human intention and computational artifact. The specification is not merely met. It is exceeded by a margin that Illich, writing in 1973, could not have imagined.
Transparency. Here the assessment reverses completely. Large language models are, by any honest accounting, among the least transparent tools human beings have ever constructed. The model's internal operations are opaque not only to users but to the engineers who built them. The phenomenon of emergence — capabilities that appear in the model without being explicitly programmed — means that even the designers cannot fully explain why the model produces the outputs it produces. The weights, the attention patterns, the reasoning chains (to the extent that "reasoning" is the right word for what happens inside a transformer network) are not merely hidden from the user. They are, in a meaningful sense, unknown to anyone.
Andreas Beinsteiner, writing in Open Cultural Studies, identified this opacity as the most fundamental challenge Illich's framework poses to AI. Illich demanded that convivial tools be comprehensible — that the user be able, in principle, to understand and even modify the tool's mechanism. A bicycle satisfies this requirement completely. A car satisfies it partially — the mechanism is complex but not incomprehensible to a motivated amateur. A large language model does not satisfy it at all. The mechanism is not merely complex. It is, in the current state of interpretability research, not fully comprehensible to anyone. The tool operates on principles that its creators can describe statistically but cannot explain causally. The user interacts with a system whose internal logic is, in the strongest possible sense, a black box.
Illich wrote that "the concept of ownership cannot be applied to a tool that cannot be controlled." User direction. This specification is partially met. Claude Code can be directed toward the user's own purposes with remarkable flexibility. The user describes what she wants, and the tool attempts to produce it. The user is not constrained to predetermined workflows or predesigned templates. The range of purposes the tool can serve is extraordinarily broad, limited primarily by the user's capacity to describe what she wants.
But user direction in Illich's sense requires more than the ability to specify outputs. It requires the ability to modify the tool itself — to change its behavior, its priorities, its constraints, its scope. The bicycle rider can adjust the seat, replace the chain, modify the gearing. The modification is part of the conviviality. The AI user cannot modify the model. She can adjust her prompts, but the model's underlying behavior — its biases, its tendencies, its areas of strength and weakness — is determined by the corporation that trained it, and the user has no access to the training process, no voice in the decisions that shaped the model's capabilities, and no mechanism for modifying the model to better serve her specific needs. System prompts and fine-tuning provide limited customization, but the fundamental architecture remains the provider's property and the provider's decision.
Illich noted this about computers directly: he was "often frustrated and disheartened that it was technically not possible for him to reprogram the computer's operating system or core software packages to fit his personal needs." The frustration persists, at a vastly larger scale, with AI. The user's purposes are served within the boundaries the system permits. Outside those boundaries, the user has no recourse.
Preservation of autonomous capability. The evidence examined throughout this book — the engineer whose architectural judgment degraded, the developer who finds manual debugging intolerable, the student who cannot begin an essay without AI assistance — suggests that this specification is violated systematically, not through design intent but through the structural logic of delegation. Each act of delegation exercises the tool's capability and leaves the user's capability unexercised. Capabilities that are not exercised atrophy. The atrophy is gradual, invisible, and self-reinforcing, because the atrophied capability is immediately compensated by the tool, making the atrophy invisible to the user.
A convivial AI, designed according to Illich's specification, would actively preserve the user's capacity for independent action. What would this look like in practice? The tool that teaches rather than produces is the tool that takes longer to deliver results, and longer delivery times reduce the metrics by which the tool's value is measured. The misalignment between conviviality and profitability is the deepest structural challenge Illich's framework identifies for AI. Engagement is the objective function. The tool does not suggest limits. It does not indicate when the user has been working too long, or when the task would benefit from unaugmented effort, or when the user's autonomous capacity is at risk of degradation. The tool is available at all hours, responsive at all times, and designed to make continued use as frictionless as possible. The absence of limits is not a bug. It is the business model.
A convivial AI would operate within acknowledged limits. It would indicate, through its design, the boundary beyond which its use becomes counterproductive. Not through arbitrary usage caps — "you have reached your daily limit" — but through structural features that encourage the user to disengage at appropriate intervals, that protect time for unaugmented work, that build the rhythm of engagement and disengagement into the interaction itself. Such features exist in some productivity tools (timers, break reminders) but in no major AI system. The absence is not an oversight. It reflects the economic logic of a system whose revenue correlates directly with usage.
Illich's five specifications, applied to AI, produce a diagnostic portrait that is neither optimistic nor pessimistic but precise. But the portrait also suggests that convivial AI is not impossible. It is structurally achievable. The specifications are clear. The design choices are identifiable. What is required is not technological innovation but political will — the collective decision to build tools that serve human autonomy rather than corporate revenue, that develop human capacity rather than extracting it, that accept limits rather than pursuing unlimited growth.
Illich would have said the choice is between tools that make people more capable and tools that make people more dependent. The choice has always been available.
