The system I trusted most was the one that stopped working.

Not because it was wrong. Because the world it was designed for disappeared overnight.

I have been a Getting Things Done practitioner, on and off, for most of my professional life. Capture everything. Clarify the next action. Organize by context. Review weekly. Engage with what's in front of you. The discipline worked. It worked because it was calibrated to a specific bottleneck — the gap between having an idea and acting on it. That gap was where anxiety lived. Allen's system bridged it with mechanical elegance.

Then Claude Code collapsed the gap to zero.

An idea I would have captured in a notebook, filed for processing, assigned a next action, and scheduled for next Tuesday — I could now execute before finishing my coffee. The feature that lived on my Someday/Maybe list for six months? Built in an afternoon. The prototype that required a sprint? Done in a conversation.

And instead of the serene clarity Allen promised — mind like water, the calm of a system you trust — I got the opposite. More. Faster. Everything at once. Every idle minute became an execution opportunity. Every closed loop spawned three new ones. The inbox did not empty. It metastasized.

That is when I realized Allen had diagnosed something permanent about the human mind. The open loop — the uncommitted commitment that cycles through your awareness, demanding resolution — does not care what tools you use. It is a feature of consciousness, not of technology. Allen mapped the operating system, and operating systems do not change when you upgrade the hardware.

What changes is the nature of the constraint. Allen built for a world where execution was the bottleneck. The AI age has no execution bottleneck. It has a purpose bottleneck. And buried in Allen's framework, in the upper horizons that almost nobody implements — the goals, the vision, the life purpose that sit at thirty, forty, fifty thousand feet — is the architecture for navigating exactly this crisis. The part of GTD that practitioners skip turns out to be the part the AI age makes essential.

This book climbs Allen's hierarchy from the runway to the roof. It asks what happens to capture when execution is instant, what happens to the weekly review when the week moves at ten times its former speed, and what happens to the two-minute rule when everything takes two minutes. The answers reshape how I think about building, choosing, and — hardest of all — stopping.

Allen gave us the system. The AI age gives us the reason to finally use all of it.

Chapter 1: The Open Loop and the Infinite Executor

Every unfinished task exerts a gravitational pull on the mind. David Allen discovered this not through laboratory experiments or philosophical inquiry but through decades of consulting work with overwhelmed executives, watching the same pattern repeat across industries, continents, and personality types: the human brain treats an uncommitted commitment like an alarm that cannot be silenced. A promised phone call, an unanswered email, a half-formed idea for a product that might change everything — each one occupies cognitive real estate, cycling through awareness at unpredictable intervals, demanding attention not because it is urgent but because it is unresolved. Allen called these uncommitted commitments "open loops," and in naming them, he identified the fundamental pathology of modern knowledge work: the mind is designed for having ideas, not for holding them.

The system Allen built to address this pathology — Getting Things Done, published in 2001 — rests on a principle so obvious it borders on banal until you watch what happens when people actually implement it. The principle is: get everything out of your head and into a trusted external system. Capture every open loop. Clarify what each one requires. Organize the clarified commitments by context, priority, and timeline. Review the entire system regularly. Then — and only then — engage with the work in front of you, knowing that nothing has been forgotten, nothing is slipping through the cracks, and your mind is free to focus on the one thing that matters right now.

For a quarter-century, this system worked. It worked because it was calibrated to a specific bottleneck in knowledge work: the gap between having an idea and acting on it. In the world GTD was designed for, that gap was wide. An idea arrived — build a customer portal, rewrite the pitch deck, call the supplier about the defective shipment — and it sat, waiting. Waiting for the right context, the right tools, the right block of time. Waiting for the weekly review to surface it. Waiting, most fundamentally, for the human to translate intention into action through the slow, effortful process of execution. The gap between idea and execution was where open loops accumulated, and GTD was a system for managing the gap with ruthless efficiency.

In the winter of 2025, the gap collapsed.

The transformation that The Orange Pill documents — the arrival of large language models capable of turning natural-language descriptions into working software, functional prototypes, complete features — did not merely narrow the distance between idea and execution. It eliminated the distance for a significant class of work. An engineer in Trivandrum who had never written frontend code built a complete user-facing feature in two days. A designer who had never touched backend systems was implementing complete features end to end within two weeks. The imagination-to-artifact ratio, as Segal names it, approached zero. A person with an idea and the ability to describe it in conversation could hold a working prototype in hours.

From within Allen's framework, this collapse is not merely a change in the speed of work. It is a phase transition in the architecture of productivity itself. The open loop — the uncompleted commitment that cycles through the mind, demanding capture, clarification, organization, and review before it can be resolved — suddenly encounters a tool that resolves it on contact. The idea does not wait to be captured in an inbox. It does not sit in a Someday/Maybe list, aging like a half-read novel on a nightstand. It does not require the weekly review to surface it. It is executed. Immediately. In the same breath that conceived it.

This sounds like liberation. Allen's entire system was built to reduce the cognitive burden of open loops. A tool that closes open loops the moment they arise should be the fulfillment of everything GTD promised — mind like water, the serene readiness of a consciousness unburdened by uncommitted commitments, free to engage fully with whatever the present moment requires.

But the engineers in Trivandrum did not achieve mind like water. The builders whom The Orange Pill documents did not experience serene readiness. They experienced something closer to the opposite: a cascading, accelerating, compulsive engagement with their tools that consumed their lunch breaks, their evenings, their weekends, and their sleep. The author of The Orange Pill himself describes the pattern with characteristic honesty — the inability to stop, the recognition that the muscle that lets him imagine outrageous things had locked, the exhilaration draining away and leaving only the grinding compulsion of a person who has confused productivity with aliveness. A Substack post titled "Help! My Husband is Addicted to Claude Code" went viral. Nat Eliason posted: "I have NEVER worked this hard, nor had this much fun with work." Alex Finn logged 2,639 hours in a year. Zero days off.

Allen's framework explains what happened, but the explanation reveals a flaw in the framework itself. The flaw is this: GTD assumes that the number of open loops in a person's life is finite. Large, certainly. Overwhelming, frequently. But finite. You have a certain number of commitments, a certain number of projects, a certain number of areas of responsibility. The system captures them, clarifies them, organizes them, and processes them. The inbox empties. The lists are reviewed. The mind clears.

The assumption of finitude breaks when execution is instantaneous. Closing an open loop does not reduce the total number of open loops by one. It generates new loops. The feature you built in two hours reveals three more features it needs. The prototype you shipped over the weekend surfaces a market opportunity you had not considered. The email you drafted with AI prompts a reply that requires a follow-up, which prompts a meeting, which generates five action items, each of which can be executed with AI before you leave the room. The system is no longer processing a finite backlog. It is generating new work faster than it resolves existing work. The inbox does not empty. It metastasizes.

Allen himself, speaking on the MindHack Podcast in 2024, acknowledged the shifting ground with characteristic pragmatism. When asked how AI integrates with GTD, he called it "quite a rich topic" and noted that some practitioners were already using AI to conduct better weekly reviews. But he also identified the core tension: "How soon will AI be able to customize what it's feeding back to you based upon your own personal input? We don't know that yet and jury's kind of out." The jury being out is, in Allen's typically understated way, an admission that the most productive methodology of the last quarter-century does not yet have an answer for what happens when its foundational assumptions stop holding.

The experience that The Orange Pill documents across its opening chapters — the vertigo, the oscillation between excitement and terror, the feeling of ground moving underfoot — is, translated into GTD terminology, the experience of a system designed for finite open loops encountering infinite executable possibility. The mind, freed from the burden of holding uncompleted commitments, discovers that it now faces a different burden: the burden of infinite completable commitments. The anxiety shifts. It is no longer the anxiety of forgetting — the nagging, cycling awareness that something undone is slipping away. It is the anxiety of choosing — the paralyzing recognition that you could be doing more, always more, and that the gap between what you are doing and what you could be doing is vast and growing with every prompt you type.

This shift has a specific psychological signature that Allen's framework illuminates with uncomfortable precision. In the original GTD model, the feeling of being overwhelmed arises from open loops the mind is holding without a trusted system to hold them. The solution is externalization: get it out of your head. But the AI-age overwhelm does not arise from uncommitted commitments cycling through the mind. It arises from committed capabilities cycling through the tool. The person is not forgetting things. The person is seeing, in real time, how much more is possible — and the distance between what is possible and what is being done produces a new species of anxiety that GTD's capture-clarify-organize-review workflow was never designed to address.

Allen identified this species of anxiety, obliquely, in a 2018 interview with Zapier, years before the threshold Segal describes. Asked about AI productivity tools, he was blunt: "I have to say that AI and a lot of what people thought they wanted to build into productivity apps is still not working. Right now it's shelf-ware." But then he described a vision that was prescient in its specificity and troubling in its implications. He imagined walking into a room and having a system greet you by name, know that it is Friday afternoon at three, present contextually relevant information — beverages, holographic displays of a cousin's birthday details, past presents, life updates. "Decision support that could be available using technology," he said, is "infinite." The word matters. Infinite. The man who built a system for managing finite commitments used the word infinite to describe the capability he saw approaching.

And then Allen drew the line that separates his framework from the naive techno-optimism that would later characterize much of the AI discourse. He warned against what he memorably called "Nazi-ware that automatically sends an email when you do X, Y, and Z." The system should "give you appropriate options, but you still have to pick one. It's not going to pick it for you. It's not going to decide what to send your mom." The human picks. The human decides. The system supports. Allen's insistence on this boundary — the boundary between decision support and decision making — is the load-bearing wall in his entire intellectual architecture. Remove it, and the system collapses from a methodology for human agency into an engine for human automation.

The AI tools that arrived in 2025 did not remove this wall. But they pressed against it with a force Allen could not have anticipated. When Claude Code can turn a vague description into a working prototype in an hour, the gap between "the system suggests options" and "the system executes your intention" narrows to a conversational beat. The human still picks — but the picking happens so fast, and the execution follows so immediately, that the reflective pause Allen's system depends on evaporates. The feedback loop between intention and execution tightens until it becomes a single continuous act, and the mind, designed for having ideas, discovers that it is now having ideas at the speed of their implementation.

The result is what the Berkeley researchers, whose study The Orange Pill examines, documented with empirical rigor: task seepage. Work that colonizes every gap in the day. Lunch breaks consumed by prompts. Elevator rides converted into execution sessions. Meetings punctuated by background AI interactions. The open loop has not been tamed. It has been weaponized. Every idle moment is now an opportunity to close a loop, and every closed loop generates new loops, and the cascade continues without the natural pause points — the commute, the context switch, the walk between buildings — that once gave the mind its rhythm of engagement and disengagement.

GTD was a system for managing scarcity: the scarcity of time, attention, and cognitive bandwidth relative to the commitments competing for them. The AI age has inverted the scarcity. Time and bandwidth remain finite, but the commitments that can be fulfilled within those constraints have expanded by orders of magnitude. The twenty-fold productivity multiplier that Segal documents in Trivandrum means that each person can now fulfill twenty times the commitments in the same time. The question is no longer how to manage a finite list of commitments more efficiently. The question is how to prevent the list from expanding to fill every available unit of capacity — and then exceeding it.

Allen's framework does not yet answer this question. But it asks it with greater precision than any other productivity methodology, because it identifies the exact mechanism through which the cascade operates: the open loop that generates open loops, the execution that creates more to execute, the system designed for finite processing encountering infinite input. The upgrade that Allen's methodology requires — the shift from managing open loops to managing the generation of open loops, from processing commitments to choosing which commitments deserve to exist — is the subject of the chapters that follow. It is also, in the larger frame of The Orange Pill's argument, the productivity expression of the deepest question the AI moment poses: in a world where anything executable is immediately executable, what is worth executing at all?

Chapter 2: Capture in the Age of Immediate Execution

The first discipline of Getting Things Done is capture. Before you can organize your commitments, before you can clarify their next actions, before you can review and prioritize and engage — before any of that — you must collect. Every open loop, every half-formed idea, every nagging commitment that occupies any corner of your consciousness must be externalized into a trusted collection system. An inbox. A notebook. A voice memo. The medium does not matter. What matters is that the commitment leaves your head and enters a container you trust, so that the anxious cycling of the uncommitted mind can finally stop.

Allen was emphatic about the universality of this step. Nothing is too small to capture. Nothing is too vague. Nothing is too ambitious or too trivial or too uncertain. The grocery list and the five-year strategic plan both require capture. The half-heard idea from a podcast and the clearly articulated directive from a boss both require capture. The system works only if it is comprehensive, because the mind cannot achieve the state of relaxed readiness Allen calls "mind like water" if it suspects that something, somewhere, has been left uncollected. One escaped open loop and the entire system leaks trust.

Capture assumes a gap. This is the structural assumption buried so deep in the methodology that Allen himself rarely makes it explicit, because for the first twenty-five years of GTD's existence, the assumption was simply true. There is a gap between having an idea and acting on it. The idea arrives — fix the onboarding flow, write the investor update, redesign the landing page — and it cannot be acted on immediately. You are in the wrong context. You lack the right tools. The task requires more than two minutes. The dependency has not been resolved. So the idea sits, and if it sits in your head, it rots — cycling, nagging, consuming bandwidth. If it sits in your trusted system, it waits cleanly, ready to be processed when the time is right.

The gap is where capture lives. Capture is the bridge across the gap — the mechanism that transports the idea from the fragile, unreliable container of short-term memory to the durable, reviewable container of the external system. Without the gap, there is nothing to bridge.

AI eliminated the gap.

Not for everything. Not for the complex, multi-stakeholder, politically sensitive work that still requires human judgment at every step. But for a vast and expanding category of knowledge work — the category that involves translating a clear intention into a functional artifact — the gap between having the idea and holding the result has compressed to the duration of a conversation. The engineer who describes a feature to Claude Code and receives working implementation in minutes has not captured an open loop. She has closed it. The designer who describes an interface and watches it materialize has not bridged a gap between intention and action. She has eliminated the gap entirely.

The behavioral evidence confirms what the structural analysis predicts. The Berkeley study that The Orange Pill examines in detail documented workers "prompting on lunch breaks, sneaking requests in during meetings, even filling gaps of a minute or two with AI interactions." These behaviors do not map onto Allen's capture workflow. A person capturing an idea on a lunch break would jot it in a notebook — three seconds, five words, done. The idea is externalized. The mind releases it. The lunch break continues. But a person prompting an AI tool on a lunch break is not capturing. She is executing. She is acting on the idea in real time, receiving results, evaluating them, prompting again, iterating. The lunch break is not interrupted by a three-second capture. It is consumed by a thirty-minute execution cycle that generates new ideas, new tasks, new open loops, each of which can be executed before the break ends.

This distinction — between capturing and executing — may sound like a pedantic taxonomic quibble. It is not. It is the fault line along which Allen's entire methodology either adapts or fractures. GTD's genius lies in the separation of collection from action. You capture first, act later, and the separation creates a space for reflection — a pause in which the mind can step back from the immediate pressure of the undone and ask the clarifying questions that determine whether and how the undone should be done. What is the desired outcome? What is the next physical action? Is this something I should do, delegate, defer, or delete?

These questions cannot be asked at the speed of execution. They require the very gap that AI has closed. The person prompting Claude Code during a lunch break is not asking whether this feature should exist. She is building it. The person iterating on a prototype in a two-minute elevator ride is not clarifying the desired outcome. She is producing an outcome and evaluating it in the same motion. The reflective space that capture creates — the pause between "I had this idea" and "I am acting on this idea" — has been compressed out of the workflow.

Allen, characteristically, has been honest about the challenge without yet offering a comprehensive solution. On the MindHack Podcast, he noted that AI has "changed that game dramatically in terms of what do I need to keep track of. Because I can now trust that AI will give me the data that I need, when I need it." The observation is precise: AI has altered the information layer of GTD, making the reference-filing component of the trusted system less critical. But Allen's observation addresses only one dimension of the disruption. The deeper issue is not whether AI changes what needs to be tracked but whether AI changes the fundamental sequence of GTD's workflow — whether the capture-first discipline survives when execution is faster than capture.

Consider what happens in practice. A product manager sits in a meeting. A colleague mentions a customer complaint about the checkout flow. In the pre-AI workflow, the product manager captures: "Look into checkout friction" — five words in a notebook. Later, during processing, she clarifies: What is the desired outcome? A smoother checkout experience. What is the next action? Pull the analytics on cart abandonment. The idea has been captured, clarified, and assigned a next action. The system works.

In the AI-augmented workflow, the same product manager hears the same complaint and opens Claude Code on her phone. She describes the problem in natural language. Within minutes, she has a preliminary analysis of potential friction points, a set of proposed solutions, and a working mockup of an improved checkout flow. She has not captured the idea. She has executed it — or at least initiated its execution — before the meeting ends. The notebook stays closed. The trusted system is bypassed. And three new questions have emerged from the mockup: Should the payment options be reordered? Does the address autofill need a different provider? What about mobile-specific optimizations? Each of these is a new open loop, each is immediately executable, and none of them passed through the capture-clarify-organize-review pipeline that Allen designed to be the gateway between idea and action.

The community of GTD practitioners has felt this tension acutely. On the official Getting Things Done forums, one user described their experiment: "I can't wait to have an AI GTD coach that can help review my system in a conversational format, then update my tools directly. So much of my struggle is the maintenance of the lists themselves." The aspiration is telling. The user does not want AI to help with capture. The user wants AI to eliminate the overhead of the system itself — the maintenance labor of keeping lists current, processing inboxes, conducting reviews. The impulse is to use AI to automate the methodology, to make the system run itself so that the human can focus on — what, exactly? On doing. On executing. On closing loops without the intervening structure that Allen designed to ensure the right loops get closed.

Another forum user pushed back with a deeper insight: GTD "is not a problem in so much as it is a systemic process of habitual behaviors for getting clear space for your psyche. I could no more ask ChatGPT how to make me feel happy or have free space in my psyche than I could ask a random person." This user grasps something essential. The value of GTD is not merely in the organization of tasks. It is in the cognitive discipline that the organization cultivates — the habit of stepping back, clarifying, choosing deliberately. Automating the system does not preserve the discipline. It amputates it. The discipline lives in the doing of the system, not in the system's outputs.

The challenge for Allen's methodology in the AI age is therefore not to make capture faster or more efficient. It is to preserve capture's function — the creation of reflective space between idea and action — in an environment that has eliminated the structural conditions that made reflective space automatic. In the old world, the gap between idea and execution was imposed by the environment. You could not build the feature on the bus because you did not have the tools. The gap was given, not chosen, and capture lived naturally in that given gap. In the new world, the gap must be chosen. The tools are in your pocket. The execution is available at all times. The only thing standing between the idea and its immediate realization is a deliberate decision to pause — to capture rather than execute, to reflect rather than act, to ask the clarifying questions before the prototype materializes.

This deliberate pause is the upgrade that Allen's methodology requires. Not a new app. Not a better inbox. A new first step that precedes capture itself: the decision about whether this idea deserves to enter the execution pipeline at all. Call it the gate. Before you capture, before you clarify, before you organize or review or engage, you must decide: Is this worth my attention? Not "Can I do this?" — the answer to that question is now almost always yes. But "Should I do this?" — a question that only a mind with clear priorities, honest self-knowledge, and the discipline to say no to the possible can answer.

Allen, in the Zapier interview, planted the seed of this insight years before the AI threshold arrived. His vision of ideal AI was a system that gives "appropriate options, but you still have to pick one." The key word is appropriate. Not all options. Appropriate ones. Filtered. Curated. Selected on the basis of relevance to the human's actual priorities and commitments. The AI that Allen envisioned was not an infinite executor. It was a trusted advisor — one that understood enough about you, your projects, your horizons of focus, your life purpose, to surface only the options that deserved your consideration. What he did not anticipate was that the tool would arrive before the filtering mechanism was in place. The executor came first. The advisor — the system capable of appropriate curation — is still under construction. And in the interim, the human must supply the filtering function from their own cognitive resources, which is precisely the function that the infinite executor makes hardest to perform.

The capture discipline survives the AI revolution, but only if it is understood not as a technique for recording ideas but as a practice of intentional delay — the deliberate choice to introduce a gap between idea and execution in an environment where the gap no longer exists naturally. The gap must be manufactured. The pause must be chosen. And the choosing requires a clarity about what matters that no tool, however powerful, can provide on your behalf.

Chapter 3: The Clarification Crisis: What Deserves to Exist?

After capture comes clarification. In Allen's system, clarification is the moment of truth — the process of taking each captured item and asking two questions that sound simple and are, in practice, extraordinarily difficult. First: What is the desired outcome? Second: What is the next physical, visible action that would move this toward the outcome?

These two questions are the engine of GTD. They convert vague anxiety into concrete commitment. They transform the amorphous "deal with the website situation" into the specific "call Janet to discuss homepage redesign, Tuesday at 2 p.m." The power of clarification lies in its refusal to let imprecision persist. The mind can hold a vague worry indefinitely, cycling through it with mounting anxiety. The mind cannot hold a clearly defined next action with the same anxious energy. Clarity dissolves anxiety the way sunlight dissolves fog.

But Allen's clarification questions contain a hidden assumption that the AI age has exposed. The assumption is that the item being clarified has already passed a threshold of legitimacy. It has been captured. It is in the system. The question is not whether to do it but how. The clarification step asks about outcomes and next actions — it does not ask whether the commitment should exist at all.

In the world GTD was designed for, this assumption was reasonable. The effort required to execute a commitment served as a natural filter. If an idea was not worth the hours, days, or weeks of work it would require, it tended to die quietly in the Someday/Maybe list, never generating enough urgency to survive the weekly review. The cost of execution functioned as a gatekeeper. Only ideas that cleared the cost threshold — that were worth the investment of time, attention, and effort they demanded — made it through the pipeline to completion. The expensive ideas got built. The cheap-but-pointless ideas faded away. The system was, in this sense, self-regulating. Scarcity of execution capacity imposed discipline on the generation of commitments.

When execution becomes cheap, the gatekeeper vanishes. An idea that would have lingered on the Someday/Maybe list for six months, slowly losing urgency until it was deleted in a quarterly purge, can now be executed in an afternoon. The feature that was not worth a sprint of engineering time is suddenly worth a conversation with Claude Code. The product concept that would have required a prototype team and a month of work can be validated with a working demo in a weekend. The cost barrier that filtered commitments by their worthiness has collapsed, and without it, the pipeline floods.

This is the clarification crisis. Allen's two questions — What is the desired outcome? What is the next action? — remain necessary. But they are no longer sufficient. A prior question must be answered first, and it is a question that GTD was never designed to ask: Should this be done at all?

The question sounds obvious. Of course you should consider whether something is worth doing before you do it. But the obviousness is deceptive, because the speed of AI-assisted execution works against the kind of deliberation that "should this be done?" requires. Deliberation takes time.
