The word that cracked my fishbowl was not a technology word. It was naturalized.

Gramsci meant something specific by it. When a political arrangement has been naturalized, it stops registering as political. It becomes reality. The way things are. Beyond debate. You can't argue with it any more than you can argue with weather.

I read that and felt the floor tilt.

Because the river metaphor at the center of The Orange Pill — intelligence as a force of nature flowing for 13.8 billion years — is a naturalization. I didn't design it as one. I experienced it as clarity. AI felt like a season arriving, like water finding its level. The metaphor organized my perception so completely that I stopped seeing it as a metaphor at all.

That is what naturalization does. It dissolves the frame. You stop seeing the interpretation and see only the thing interpreted.

Gramsci's framework does something uncomfortable to that experience. It doesn't say the experience was false. It says it was partial. That the genuine wonder of watching intelligence flow through new channels coexisted with a political arrangement I was not examining. Who built the channels. Who owns them. Whose labor was compressed into the training data. Whose common sense the model encodes when it generates what looks like neutral intelligence.

I was not hiding these questions. I was not seeing them. The water was too clear.

This book applies the thinking of a man who wrote from a prison cell in Mussolini's Italy to the most consequential technology transition of our lifetime. Gramsci's core insight — that the most durable form of power is the kind that doesn't register as power at all — turns out to be the sharpest diagnostic tool I've encountered for understanding what is actually happening in the AI revolution. Not the technology. The politics of the technology. The way a particular class's way of seeing the world becomes everyone's common sense without anyone noticing the conversion.

I wrote The Orange Pill counseling individuals on how to navigate the transition. Gramsci's challenge is that individual navigation, however skillful, leaves the structure untouched. The dams I wrote about need to be bigger than I imagined. Not personal boundaries but institutional structures. Not individual practices but collective agreements about who governs these tools, who captures the value they produce, and whose interests they encode as neutral.

The builder's joy is real. The structural critique is also real. Holding both is the work now.

This is not comfortable reading. It shouldn't be.

About Antonio Gramsci

1891-1937

Antonio Gramsci (1891–1937) was an Italian Marxist philosopher, political theorist, and co-founder of the Communist Party of Italy. Born in Sardinia and educated at the University of Turin, he became a journalist and political organizer before his arrest by Mussolini's fascist regime in 1926. During his imprisonment, he composed the Prison Notebooks (Quaderni del carcere), more than thirty notebooks of political and cultural analysis that would become one of the twentieth century's most influential bodies of critical thought. His key concepts — hegemony, the organic intellectual, the war of position, civil society as the terrain of ideological struggle, and the distinction between domination and consent — transformed how scholars understand the relationship between culture, power, and political change. His insistence that ruling classes maintain power not primarily through force but through the production of "common sense" that makes existing arrangements appear natural and inevitable has influenced fields ranging from political science and sociology to cultural studies, education theory, and postcolonial thought. Chapter 1: Hegemony and the Digital Common Sense

In the third notebook he composed under Mussolini's surveillance, Antonio Gramsci posed a question that appeared simple and proved inexhaustible: how does a ruling class maintain power without constantly resorting to force? His answer — hegemony — described not a conspiracy but something far more durable and far more difficult to resist. Hegemony is the process by which one class's particular way of seeing the world becomes the universal common sense of an entire society, accepted not as ideology but as the way things simply are. The factory owner does not need soldiers at every gate if the workers already believe that wage labor is the natural condition of economic life. The landlord does not need to justify his claim to the earth if the tenants already believe that property is an expression of merit. Hegemony succeeds not when it compels agreement but when it renders disagreement unimaginable — when the question of alternatives simply never arises because the existing arrangement appears as inevitable as weather.

The concept was forged in a specific historical crisis. Gramsci watched the Italian working class, which possessed both the numbers and the grievances to challenge the industrial order, repeatedly fail to translate economic power into political transformation. The failure could not be explained by coercion alone. The workers were not merely suppressed. They were persuaded — by the Church, by the schools, by the newspapers, by the entire dense network of institutions that Gramsci called civil society — that the existing order, however imperfect, was the only order compatible with human nature. The persuasion was not experienced as persuasion. It was experienced as reality. That was the insight's cutting edge: the most effective form of power is the kind that does not register as power at all.

Nearly a century later, the concept illuminates something that its author could not have anticipated but that his analytical framework was precisely built to decode. The artificial intelligence transition of the mid-2020s has produced a new common sense with extraordinary speed — a set of assumptions about technology, progress, capability, and human value that has been absorbed by millions of people not as a political position but as an accurate description of reality. The assumptions include: that AI represents an inevitable and largely beneficial expansion of human capability; that the appropriate response to its arrival is individual adaptation rather than collective governance; that the gains of AI-augmented productivity will eventually distribute broadly through market mechanisms; and that the concentration of AI development in a handful of American corporations is a natural consequence of the scale of investment required rather than a political arrangement that could be otherwise.

These assumptions are not argued for in the dominant discourse. They do not need to be. They function as what Gramsci called "common sense" — the disorganized, sedimented, contradictory aggregate of ideas that constitutes the worldview of people who do not think of themselves as having a worldview. Common sense is not systematic philosophy. It is the inherited wisdom of the age, absorbed through a thousand interactions with institutions, platforms, narratives, and social pressures, never examined as a whole because it is never experienced as a whole. It is the water the fish breathes. The glass the fish cannot see.

The Orange Pill provides a remarkably clear window into the production of this new common sense, precisely because its author is one of the most articulate organic intellectuals the technology class has produced. The book's central metaphor — intelligence as a river that has been flowing for 13.8 billion years, from hydrogen atoms to neural networks to large language models — performs the foundational hegemonic operation with considerable elegance. By presenting a specific technological development as an expression of cosmic natural process, the metaphor removes that development from the domain of political contestation. A river is not a political arrangement. A river does not serve particular interests. A river simply flows, and the creatures within it adapt or are swept away. The metaphor naturalizes an arrangement that is, in historical fact, radically contingent — the product of specific public investments in computing research, specific regulatory decisions by specific governments, specific labor arbitrage made possible by specific patterns of global inequality, and the extraction of training data from the unpaid cognitive labor of billions of internet users. None of this contingency appears within the river metaphor. The metaphor has dissolved it.

This is not a criticism of the author's sincerity. Gramsci was emphatic on this point: the most effective hegemonic operations are conducted in complete good faith. The organic intellectual who genuinely believes that his class's interests coincide with universal interests is far more persuasive than the propagandist who knowingly promotes a particular agenda. Sincerity is not the opposite of ideology. It is ideology's most refined expression. The builder who truly believes that the river of intelligence is a force of nature, that AI is its inevitable current manifestation, and that the appropriate response is to build dams rather than to question who controls the waterway — this builder is performing hegemonic work of the highest order, precisely because the performance does not feel like a performance. It feels like clear sight.

Ethan Zuckerman, in his 2025 lecture "Gramsci's Nightmare" at the University of Copenhagen, identified the specific mechanism through which large language models lock hegemonic values into computational infrastructure. LLMs, Zuckerman argued, are built by compressing a civilization's worth of culture into opaque matrices of linear algebra. The values embedded in those matrices — the assumptions about what counts as knowledge, what counts as reasonable, what counts as neutral — are the values of the particular population that produced the training data: disproportionately English-speaking, disproportionately Western, disproportionately the product of the early twenty-first-century open internet. These values do not announce themselves as particular. They present themselves as the model's general intelligence, as the neutral output of an objective computational process. The neutrality is the ideology. The apparent objectivity is the hegemonic operation.

Zuckerman's formulation deserves to be quoted in full: "AI automates this reinforcement — the WEIRD values of the texts that build this new form of intelligence are not just common sense, they are how the machine knows how to answer questions and produce text… and as AI feeds on the texts it creates, an ouroboros swallowing its own tail, it reinforces this set of hegemonic values in a way Gramsci did not anticipate even in his darkest moments." The feedback loop is the crucial mechanism. Each generation of AI-generated text enters the general corpus of online discourse, which becomes the training data for the next generation of models, which generates text that further reinforces the values embedded in the previous generation. The hegemony does not merely reproduce itself. It compounds. The common sense of the technology class is not just transmitted through AI platforms. It is encoded into their architecture, materialized in their parameters, and rendered increasingly resistant to modification with each training cycle.

The Orange Pill's treatment of what it calls the "silent middle" — the position between triumphalism and Luddism — illustrates how hegemonic common sense absorbs even its own critique. The book identifies the silent middle as the largest and most important group in any technology transition: the people who feel both exhilaration and loss but avoid the discourse because they lack a clean narrative. The identification is sociologically accurate. But the framework within which the book proposes to help the silent middle is itself the hegemonic framework — the framework of individual adaptation, personal resilience, the cultivation of uniquely human capabilities in the face of machine competition. The silent middle is offered not a politics but a self-help program. The structural questions — who owns the infrastructure, who governs the platforms, whose values are encoded in the models, how the gains are distributed — remain structurally absent from the counsel being offered.

This absence is the signature of mature hegemony. A crude hegemony suppresses dissent. A sophisticated hegemony incorporates it — creates spaces for critical voices, sponsors ethical research, publishes self-critical books — and the criticism, by operating within the assumptions of the dominant framework, strengthens the framework by demonstrating its tolerance. The technology class that can produce an author who acknowledges productive addiction, who worries about his children, who takes Byung-Chul Han's critique seriously before mounting a counter-argument — this is a class that has achieved the kind of hegemonic stability that Gramsci recognized as the most formidable obstacle to structural change. The self-criticism inoculates the system against the charge of dogmatism. The acknowledgment of costs demonstrates that the system can address its own problems. The implicit message is that no fundamental reordering is necessary — that the existing arrangement, with adjustments at the margins, is capacious enough to accommodate even its most searching internal critics.

Gramsci distinguished between two layers of the superstructure: political society, which rules through coercion, and civil society, which rules through consent. The institutions of civil society — schools, churches, media, cultural organizations, professional associations — are the terrain on which hegemony is constructed and maintained. In the digital age, the platform has become the dominant institution of civil society, collapsing the functions of the school, the newspaper, the public square, and the marketplace into a single architecture that operates continuously, globally, and algorithmically. The platform does not merely transmit the dominant common sense. It produces it — through curation, amplification, suppression, and the optimization functions that determine which ideas achieve circulation and which disappear into algorithmic obscurity.

The production of common sense through algorithmic curation is hegemony operating at a scale and speed that Gramsci could not have imagined but that his analytical categories were built to describe. The algorithm does not need to censor counter-hegemonic ideas. It needs only to deprioritize them — to ensure that they reach smaller audiences, generate less engagement, achieve less circulation than the ideas that confirm the existing common sense. The deprioritization is not experienced as censorship. It is experienced as the natural outcome of a competitive marketplace of ideas, in which some ideas succeed because they are better and others fail because they are less compelling. The market metaphor conceals the structural bias, just as the river metaphor conceals the political choices embedded in AI development. In both cases, the metaphor translates a political arrangement into a natural process, and the translation is the hegemonic operation.

The question that Gramscian analysis forces upon any honest engagement with the AI transition is not "Is AI beneficial?" — a question that the hegemonic common sense is well-equipped to answer affirmatively while acknowledging complications. The question is: whose benefit? Determined by whom? Distributed how? Governed by what institutions? Accountable to which constituencies? These questions do not arise naturally within the dominant framework, because the dominant framework has been constructed precisely to render them unnecessary — to present the existing arrangement as the natural, inevitable, and broadly beneficial outcome of a cosmic process rather than as a specific political arrangement that serves specific interests and that could, with different institutions and different governance, serve different interests entirely.

The first task of counter-hegemonic analysis is to make the particular visible again — to show that what presents itself as nature is in fact history, that what presents itself as necessity is in fact choice, and that what presents itself as the only possible future is one future among many, selected not by the river's current but by the decisions of the people who control its banks. This is not a hostile task. It is an analytical one. The analysis does not require the rejection of AI's genuine capabilities, any more than Gramsci's analysis of industrial capitalism required the rejection of industrial productivity. What it requires is the refusal to mistake a particular arrangement of power for a law of nature — the refusal that is the beginning of every serious politics and the precondition of every genuine democracy.

The common sense of the digital age is not common. It is the specific sense of a specific class, universalized through mechanisms that Gramsci identified a century ago and that the AI transition has elevated to unprecedented sophistication. Understanding those mechanisms is the precondition of contesting them. And contesting them is the precondition of building the institutions that could direct the extraordinary capabilities of artificial intelligence toward the interests of the many rather than the few.

Chapter 2: The Organic Intellectual of the AI Age

Every social class, Gramsci argued in his most methodologically precise passages, creates alongside itself one or more strata of intellectuals who give the class homogeneity, self-awareness, and direction — not only in the economic sphere but in the social and political spheres as well. These are the organic intellectuals: thinkers who emerge from within a class and who develop the philosophical, organizational, and cultural frameworks that allow the class to understand its own historical moment, to articulate its interests in terms that appear universal, and to exercise the functions of social hegemony and political governance. The organic intellectual is not merely a thinker. The organic intellectual is an organizer, a persuader, a constructor of the worldview that makes the class's dominance appear natural.

Gramsci contrasted the organic intellectual with the traditional intellectual — the figure who imagines himself autonomous, standing above the class structure, serving truth rather than interest. The traditional intellectual locates his authority in a tradition of knowledge that precedes and transcends the social order: the university, the priesthood, the legal profession, the humanistic academy. He believes, often with genuine conviction, that his work is disinterested — that his conclusions follow from evidence and method rather than from the social position that determines what counts as evidence and what counts as method. The traditional intellectual's self-image of autonomy is, in Gramsci's analysis, itself an ideological production: the appearance of independence that conceals the intellectual's actual integration into the hegemonic order.

The technology class of the twenty-first century has produced organic intellectuals of extraordinary sophistication, and The Orange Pill is among the most articulate expressions of the class's self-understanding currently in circulation. This observation requires immediate clarification: Gramsci did not use "organic intellectual" as a term of abuse. He used it as an analytical category that identifies the social function of a specific kind of intellectual labor. The organic intellectual serves the class from which he has emerged, and the service consists in the development of the philosophical framework that allows the class to understand its historical moment and to present its interests as the interests of society as a whole. The service can be — and often is — performed in complete good faith. The organic intellectual of the bourgeoisie who developed the theory of the free market genuinely believed that free markets served universal interests. The sincerity did not make the theory less ideological. It made it more effective.

The Orange Pill performs the organic intellectual's function with unusual honesty and self-awareness. The book does not merely celebrate the technology class's achievements. It acknowledges the contradictions: productive addiction, the erosion of boundaries between labor and life, the displacement of hard-won skills, the anxiety of parents whose children inhabit a world the parents did not build and do not fully understand. These acknowledgments distinguish The Orange Pill from cruder forms of technology advocacy. They mark the work of an organic intellectual who has achieved the self-critical capacity that only the most confident hegemonies produce — the capacity to name the system's costs without questioning the system's legitimacy. The acknowledgment of cost, operating within the framework that produces the cost, strengthens the framework by demonstrating its capacity for self-correction. A system that can host its own critique is a system that appears to need no external critique.

The key analytical question is not whether the organic intellectual is sincere — he is — but what the framework structurally prevents him from seeing. The framework of The Orange Pill generates questions about adaptation: given that the AI transition is occurring, how should individuals, families, organizations, and nations navigate it well? This is a legitimate question, and the book addresses it with intelligence and care. But the framework does not generate questions about governance: who decides how AI is developed, what values are encoded in the models, how the gains are distributed, and through what democratic processes the affected populations exercise authority over the technologies that reshape their lives. The absence is not a personal failure of imagination. It is a structural feature of the class position from which the organic intellectual speaks. The builder's position generates questions about building. It does not generate questions about ownership.

Consider how this structural limitation operates in the book's treatment of democratization. The Orange Pill presents the expansion of AI access as one of the transition's most morally significant features. A developer in Lagos can now access tools that were previously available only to engineers at elite corporations. A student in rural India can learn from an AI tutor. An entrepreneur in the Global South can leapfrog infrastructure deficits. These observations describe real changes. But the concept of democratization, as the book deploys it, conflates two fundamentally different things: the distribution of access and the distribution of power. The developer in Lagos has access to the tool. She does not have access to the decisions that determine what the tool can do, how it is priced, what data it is trained on, whose values are embedded in its alignment, or whether it will exist in its current form next year. She is a consumer of capability, not a participant in governance. The rhetoric of democratization presents consumer access as though it were democratic participation, and the conflation is one of the most durable operations in the hegemonic repertoire.

The organic intellectual cannot see this conflation, because the conflation is constitutive of his position. The builder who has spent his career creating tools and expanding access to them naturally equates the distribution of tools with the distribution of power, because in his experience, tools are power. The equation is not false in the narrow sense — having access to Claude Code genuinely expands what an individual can accomplish. But the equation is ideological in the structural sense — it obscures the distinction between what an individual can do within the system and what an individual can do to the system. The user can build applications. The user cannot shape the model's training data, its alignment criteria, its pricing structure, or the terms of service that govern her relationship to the platform. The user is empowered within a framework she did not construct and cannot modify.

Gramsci wrote extensively about the relationship between intellectuals and the classes they serve, and one of his most important observations concerned the way organic intellectuals mediate between the class and the broader society. The organic intellectual does not simply express the class's raw interests. He translates them — gives them philosophical coherence, moral justification, and the appearance of universality that transforms particular interests into general principles. The economist who argues that free trade benefits everyone is performing this translation. The technology builder who argues that AI benefits everyone is performing the same translation, updated for a different century and a different technology. The translation is not dishonest. It is incomplete. It captures the gains without capturing the distribution of the gains, the capability without the governance of the capability, the individual empowerment without the structural disempowerment that accompanies it.

The neo-Gramscian scholarly literature has begun to formalize this analysis. A 2025 article in the MDPI journal Systems introduces the concept of "technological organic intellectuals" — intellectuals who emerge from within the technology sector and who perform the hegemonic function of naturalizing the sector's dominance. The article conceptualizes generative AI as embedded within competing "technological blocs" — alliances of corporations, states, researchers, and users whose interests are organized around specific configurations of AI development. Within these blocs, technological organic intellectuals perform the classical Gramscian function: they provide the bloc's self-understanding, articulate its interests as universal, and develop the cultural and philosophical frameworks that legitimate its dominance.

The concept has explanatory power beyond the academic context. The technology class's organic intellectuals populate a specific infrastructure: the keynote stage, the venture capital pitch meeting, the long-form podcast, the bestseller list, the TED talk. Each of these venues is an institution of civil society in the Gramscian sense — a site where common sense is produced and transmitted. The organic intellectual who speaks from these venues reaches audiences of millions, and the common sense that he produces — that AI is inevitable, that the gains will distribute, that the appropriate response is individual adaptation — becomes the common sense of the broader culture through sheer repetitive force. The traditional intellectual who critiques these claims from the university reaches audiences of hundreds, if that, and the critique circulates within a closed institutional loop that the broader discourse does not penetrate.

The asymmetry is structural, not accidental. Gramsci understood that the institutions of civil society are not neutral arenas in which ideas compete on equal terms. They are structured fields in which the distribution of resources — money, attention, platform access, institutional prestige — systematically advantages some ideas over others. The ideas that the institutions of civil society amplify are not the ideas that are most true. They are the ideas that are most compatible with the interests of the class that controls the institutions. This is not a conspiracy. It is a structure. The venture capitalist who funds the AI company does not call the organic intellectual and dictate his talking points. The organic intellectual develops his talking points independently, from within the worldview that the technology class's institutions have produced and that his own experience has confirmed. The alignment between the intellectual's analysis and the class's interests is organic — a product of shared position, shared incentive, shared common sense.

This leaves the traditional intellectuals — the humanists, the ethicists, the philosophers, the cultural critics — in a position that Gramsci would have recognized as structurally precarious. The traditional intellectual's critique of AI typically takes the form of a defense of values that the transition threatens: human creativity, slow thought, embodied knowledge, the irreducible uniqueness of consciousness. These values are real, and the defense is admirable. But the defense is conducted from institutions that the hegemonic order has progressively defunded, marginalized, and rendered culturally peripheral. The humanities department, the small-circulation journal, the scholarly monograph — these are the traditional intellectual's platforms, and their reach has contracted precisely as the organic intellectual's platforms have expanded. The defense of humanistic values, however eloquent, is the defense of a retreating position.

What Gramsci's analysis demands is neither the organic intellectual's internal critique nor the traditional intellectual's external defense but the development of a new type of intellectual — one who combines technical competence with structural analysis, who understands the machinery from the inside but is not captured by the worldview that the machinery produces. Matteo Pasquinelli, whose 2023 book The Eye of the Master opens with a Gramsci epigraph — "All human beings are intellectuals… although one can speak of intellectuals, one cannot speak of non-intellectuals, because non-intellectuals do not exist" — argues that the new literacy required for the AI age is not technical proficiency but the capacity to recognize AI as the automation of labor rather than the emergence of intelligence. This recognition reframes the entire discourse: the question shifts from "How intelligent is the machine?" to "Whose labor does the machine encode, and whose interests does the encoding serve?"

The formation of this new intellectual stratum is the pedagogical and political project that the present moment demands. The organic intellectual who remains within the technology class's framework will continue to produce sophisticated, self-critical, and ultimately hegemonic analysis. The traditional intellectual who remains within the academy's framework will continue to produce rigorous, principled, and ultimately marginal critique. Neither, operating alone, can produce the counter-hegemonic common sense that the moment requires. Only the new intellectual — technically literate, structurally analytical, organizationally connected to the constituencies whose interests the hegemonic narrative excludes — can bridge the gap between the insider's knowledge and the outsider's perspective that genuine transformation demands.

The organic intellectual is not the enemy of this project. He is its raw material — a thinker of genuine capability whose analysis needs not to be rejected but to be completed, by the structural dimension that his position prevents him from supplying on his own.

Chapter 3: Consent Through Pleasure — The Frictionless Interface as Political Technology

The distinction between domination and hegemony — between rule by coercion and rule by consent — was the hinge of Gramsci's entire political theory. Domination compels. Hegemony persuades. The transition from one to the other is the deepest structural shift in the history of class rule, because it transforms the relationship between the ruler and the ruled from an external confrontation into an internal condition. The worker who is compelled by the overseer knows she is compelled, and the knowledge is a resource — however latent, however suppressed — for resistance. The worker who is persuaded by the common sense of the age does not know she is persuaded, because the persuasion has become her own worldview, indistinguishable from her own reasoning, inseparable from her own desires.

The history of capitalism can be read as the progressive refinement of this transition. Each epoch develops new mechanisms for producing consent — mechanisms that are more efficient, more comprehensive, and more difficult to identify as mechanisms at all. The factory bell compels the worker to arrive at six. The mortgage compels the worker to keep arriving. The career ladder persuades the worker that arriving is advancement. The productivity app persuades the worker that advancement is self-expression. At each stage, the locus of discipline migrates inward: from the body that is compelled, to the desire that is shaped, to the self that has internalized the shaping so completely that it experiences discipline as autonomy.

The frictionless interface — the seamlessly responsive, intuitively designed interaction between the human user and the AI tool — represents the most advanced mechanism for the production of consent yet devised. The term "frictionless" is not incidental. It is the technology class's own aspirational vocabulary, and its ideological content deserves the kind of scrutiny that Gramsci brought to the language of the ruling classes of his own time. Friction, in the dominant technology discourse, is always an obstacle — something to be eliminated, optimized away, designed out of the user experience. The frictionless interface is the achievement, the goal, the measure of design excellence. The assumption — so pervasive that it functions as common sense — is that the removal of friction is an unambiguous good, that anything standing between the user's impulse and the tool's response is waste.

The intellectual's task is not to find the fishbowl-less position — the Archimedean point outside all ideology that Gramsci rejected as a philosophical fantasy. The task is to know one's fishbowl from the inside, to name its walls, and to build the institutional connections between fishbowls that allow each perspective to be challenged, complicated, and enriched by perspectives that its own walls prevent it from generating independently.

This is, in the end, the most Gramscian conclusion available: that the analysis of hegemony must itself be submitted to the analysis of hegemony, that the counter-hegemonic intellectual must apply to his own framework the same critical scrutiny he applies to the framework he opposes, and that the result of this reflexive discipline is not paralysis but a more honest, more durable, and more politically effective form of intellectual work — work that persuades not because it claims to see from nowhere but because it admits where it stands and invites the reader to stand somewhere else and compare the views.

I do not know how to reconcile the builder's joy with the structural critique. The joy is real. Gramsci wrote from a prison cell, sustained by the conviction that honest analysis, patient organization, and the refusal to accept the world as given could eventually transform the conditions that imprisoned him. He did not live to see the transformation. The analysis outlived the prison.

The analysis is what I am carrying forward. Not as a replacement for the builder's perspective — the builder's perspective is mine and I will not pretend otherwise — but as its necessary completion.
