I stared at that slide for a long time. Not because the numbers shocked me — I'd seen versions of this math at a dozen companies by then — but because of what was missing. There was no slide for what comes after. No projection for where the displaced capabilities go. No model for what happens when the knowledge that trained the AI walks out the door with a severance check. I build AI tools. Dividends accounted for most of the remainder. Stock buybacks were negligible — and for good reason. Organizational integration is destroyed by chronic downsizing, outsourcing, and the conversion of permanent employment into precarious gig work. Workers who expect to be laid off at the next quarterly review do not invest their deepest creative energies in the firm's innovation process. Financial commitment is gutted by the diversion of earnings to buybacks and dividends, leaving insufficient resources for the kind of patient, uncertain investment that genuine innovation demands.
In the AI era, these failures compound. The technology itself generates enormous potential for genuine innovation — for the development of new capabilities, new products, new ways of organizing productive activity. But the governance structure captures that potential and converts it into distribution. The AI tools that could be used to enhance worker capability are used to replace workers. The productivity gains that could be reinvested in long-term capability building are distributed to shareholders within the quarter. The creative and technical workers whose accumulated knowledge made the AI systems possible — whose writing trained the language models, whose code trained the coding assistants, whose art trained the image generators — receive no share of the value their work helped create.
The quarterly trap is thus not merely a problem of corporate governance. It is the mechanism through which AI's transformative potential is being systematically narrowed from broad-based innovation to concentrated extraction. Each quarter that passes under the current governance model is a quarter in which AI productivity gains are distributed rather than reinvested, in which workforce capability is reduced rather than enhanced, in which the conditions for sustained innovation are further eroded.
Lazonick's analysis suggests that escaping the quarterly trap requires not individual heroism — not the exceptional CEO who chooses workers over shareholders — but institutional reform. Without such reforms, the AI economy will follow the same trajectory as every other post-1982 technology economy: spectacular gains in productivity, concentrated gains in wealth, and the slow degradation of the institutional conditions — the human capabilities, the organizational knowledge, the stable employment relationships — on which sustained innovation depends. The quarterly trap does not prevent corporations from deploying AI. It ensures that they deploy it in the way most destructive to the broad-based innovation its potential promises.
Something peculiar happened in the American economy between 1982 and 2024. By every conventional metric of technological progress, the period was extraordinary. The personal computer became ubiquitous. The internet connected billions. Mobile computing placed supercomputer-level processing power in every pocket. Biotechnology decoded the human genome. And artificial intelligence advanced from a research curiosity to a technology capable of generating human-quality text, images, code, and strategic analysis. By any measure of technological capability, the forty-year period was among the most innovative in human history.
And yet. Real wages for most American workers were flat or declining in inflation-adjusted terms. Income inequality reached levels not seen since the Gilded Age. The share of national income going to labor fell steadily while the share going to capital rose. Employment became more precarious, benefits less generous, careers less stable.
