I resisted this for years. I am a builder. Builders believe in craft. We believe that if you make the thing well enough, the market rewards you. Clayton Christensen spent thirty years documenting the cases where it does not — where the reward for excellence is irrelevance, delivered not by a superior competitor but by an inferior one serving customers you never bothered to count.

The pattern is specific. It is not a loose tendency or a convenient metaphor for change. It is a structural dynamic, observable across industries as different as disk drives and steel mills, department stores and excavators, that describes how successful companies are displaced not by superior competitors but by inferior ones. The dynamic operates through a mechanism so counterintuitive that it constitutes a genuine dilemma: the incumbent's rational pursuit of excellence, the very discipline that made it successful, becomes the instrument of its displacement. The incumbent does everything right and loses anyway. That is the dilemma. And the AI revolution of 2025–2026 is executing it with a precision that would have made Christensen reach for his whiteboard markers.
The mechanism runs as follows. A new technology enters a market at the low end, offering performance that the incumbent's best customers would consider inadequate. It serves customers the incumbent has overlooked, abandoned, or never recognized as a market. It improves along a trajectory that is initially invisible to the incumbent because the trajectory targets dimensions the incumbent does not measure. And by the time the incumbent recognizes the competitive threat, the disruptor has built capabilities, market position, and organizational learning that make a response prohibitively difficult. The timing varies. The industries change. The technology changes. The pattern never does.
Consider the entry point. The first AI-generated code was, by any professional standard, mediocre. It compiled. It ran. It produced outputs that were technically correct in the narrow sense that a spell-checker is technically correct when it identifies misspellings without understanding prose. Professional developers assessed it against the standards they used to evaluate their own work and found it wanting. The code lacked elegance. It lacked architectural sensibility—the quality that distinguishes a well-engineered system from a functional but brittle one. It lacked the subtle optimizations that experienced developers accumulate through years of practice, the kind of knowledge that lives in the hands as much as in the head.
This assessment was accurate. It was also irrelevant.
The professionals who dismissed early AI-generated code were evaluating it against the wrong benchmark. They were asking whether AI could do what they did, as well as they did it. The answer was no. But the disruption was not competing on the dimension they were measuring. It was competing on dimensions they had never considered competitive: accessibility, cost, speed, and above all, the ability to serve a population that had never been served by professional software development at all.
This is the structural signature. The incumbent measures quality. The disruptor delivers adequacy. The incumbent is correct that adequacy is inferior to quality. But the market that adequacy unlocks is vastly larger than the market that quality serves, and the disruptor's trajectory of improvement ensures that adequacy will eventually become quality—and then exceed it.

In Trivandrum, India, in February 2026, twenty engineers discovered that each of them, individually, could accomplish what all of them together had previously required. The imagination-to-artifact ratio—Segal's term for the distance between a human idea and its realization—collapsed to the width of a conversation. A person with an idea and the ability to describe it in natural language could produce a working prototype in hours. Not a sketch. Not a wireframe. A functioning system with code that compiled, interfaces that responded, and logic that held up under testing.
The disruption framework explains why this moment felt like a phase transition rather than an incremental improvement. Disruptions do not announce themselves through gradual competitive pressure. The December 2025 threshold that Segal describes, when AI capability crossed the line that made professional dismissal untenable, was exactly this intersection. Below that line, the professional developer's assessment that AI code was inferior was both accurate and strategically sound. Above it, the assessment remained accurate in the narrowest technical sense but was strategically catastrophic, because it had become irrelevant to the competitive dynamics that would determine who survived.
The framework also explains the speed of adoption that Segal tracks with evident astonishment. Claude Code's run-rate revenue crossed two and a half billion dollars by February 2026, a growth curve steeper than any developer tool in history. These are not the adoption curves of sustaining innovations, which improve existing products and are adopted through the deliberate evaluation processes of existing customers. These are the adoption curves of disruptive innovations that serve a need so fundamental and so long unmet that adoption occurs at the speed of recognition.
The critical variable is not the quality of the technology but the depth of the unmet need. The need that Segal identifies—the need to close the gap between imagination and artifact—had been accumulating for the entire history of computing. Every previous interface, from the command line to the graphical user interface to the touchscreen, had narrowed the gap incrementally. Each narrowing expanded the population of builders. The classic disruption response is also visible in the reaction of incumbent software professionals, following a script so consistent across industries that it constitutes a predictable feature of the pattern rather than an idiosyncratic reaction of particular firms or individuals. The script runs: first dismissal, then grudging acknowledgment of potential in niche applications, then defensive repositioning that emphasizes the incumbent's advantages in quality, reliability, and customer relationships, then a belated attempt to adopt the disruptive technology within the existing organizational structure, and finally either transformation or displacement.
Segal encountered a senior software architect at a conference in San Francisco who compared himself to a master calligrapher watching the printing press arrive. The calligrapher's assessment that something beautiful was being lost was accurate. His implicit conclusion that the loss constituted a reason to resist the disruption was not. This figure appeared in every industry the disruption framework has documented. The master craftsman whose expertise was genuine, whose loss was real, and whose response to that loss—however understandable—was strategically self-defeating.
Segal also observed a sharp dichotomy that maps precisely onto the framework's predictions. But first, the pattern demands acknowledgment of what it implies for the software industry's trajectory. The disruption of software by AI is not a single event but a cascade, and the framework predicts the sequence with considerable specificity. The first wave targets the lowest-performance applications: routine coding tasks that any competent developer could perform but that consumed the majority of development time. This wave was already well advanced by early 2026. The second wave targets the middle tier: applications that require domain knowledge and architectural judgment but not the highest levels of creative synthesis. This wave was underway. The third wave, targeting the highest-performance applications—work requiring the most experienced and talented practitioners—will follow the same trajectory on a longer timeline, because the performance gap at the high end is wider and the improvement required is greater.
The framework does not predict the timeline with precision. It never has. What it predicts is the structure: the sequence, the direction, the response of incumbents, and the eventual outcome. And the structure, applied to AI, suggests that the disruption of the software industry is not an anomaly or a one-time event but the first movement in a larger composition that will encompass every industry where human expertise has historically commanded a premium.
Segal sees this. His book moves from software to education to organizational design to parenting, tracing the disruption's expanding radius. The disruption framework confirms what his observation suggests: the pattern does not stop at the borders of any single industry. It follows the technology's trajectory wherever that trajectory intersects with incumbent performance levels. And AI's trajectory, unlike the disk drive's or the transistor radio's, intersects with performance levels across virtually every domain of human expertise.
Christensen spent his career insisting that understanding the pattern was the precondition for every strategic choice that followed. The managers who understood it had a chance to respond. The managers who dismissed the low end because it was—accurately—inferior to what they currently provided discovered, as every incumbent in every previous disruption had discovered, that accurate assessments of inferiority are insufficient protection against structural competitive dynamics.
The pattern does not care whether the incumbent's assessment is correct. It cares only whether the disruptor's trajectory intersects with the incumbent's market. And in the case of AI, the intersection is not a question of whether but when.

The distinction is between sustaining innovation and disruptive innovation. These are not two points on a spectrum. They are two fundamentally different competitive dynamics with different causes, different trajectories, different strategic implications, and different outcomes for incumbents. Confusing them is not a minor analytical error. It is the error that causes incumbents to misallocate resources, misread competitive threats, and arrive at the moment of displacement genuinely surprised by an outcome the framework would have predicted with high confidence.
A sustaining innovation improves an existing product along the dimensions that existing customers already value. It makes the fast thing faster, the reliable thing more reliable, adds features the most demanding customers have requested. Sustaining innovations are the lifeblood of incumbent firms. They are what good management looks like. Incumbents almost always win the sustaining innovation competition, because their deep knowledge of existing customers, their established distribution channels, and their organizational capabilities give them overwhelming advantages in delivering improvements that existing customers can evaluate and adopt.
A disruptive innovation does something categorically different. It serves a different customer, or serves an existing customer in a context where the existing product is unavailable, and it does so with a product that the incumbent's best customers would consider inferior. The inferiority is real. The disruptive product genuinely performs worse on the dimensions that matter most to the incumbent's most profitable customers. But it performs adequately on dimensions that matter to a different population—a population the incumbent has either never served or has chosen to abandon because the margins are insufficient.
The distinction matters for AI because both sustaining and disruptive uses exist simultaneously, and the strategic implications of each are not merely different but opposite.
The sustaining use of AI is what Segal describes in Trivandrum when experienced engineers used Claude Code to amplify their existing capabilities. These engineers were not doing new things. They were doing the same things they had always done—faster, with less friction, and with a productivity multiplier measured at roughly twenty-fold. The backend engineer was still writing backend code. The system architect was still making architectural decisions. The senior developer was still exercising the judgment that years of experience had deposited. AI was serving as a sustaining innovation for these professionals, improving their existing performance along the dimensions their existing organizations already valued.
Sustaining use helps incumbents. This is a crucial point that many analysts have missed in their rush to declare every AI application disruptive. When an experienced professional uses AI to do her existing work more efficiently, the incumbent organization that employs her benefits directly. The work gets done faster. The output quality may even improve, because the professional can spend more time on judgment-intensive work that AI handles poorly and less on routine implementation that AI handles well. Sustaining AI use increases the incumbent's productivity without threatening its market position, its organizational structure, or its competitive advantage.
The disruptive use of AI is something entirely different, and The Orange Pill documents it with a clarity that the disruption framework makes analytically precise. The disruptive use is the non-developer building software through conversation. The marketing manager who creates a custom analytics dashboard without requesting engineering resources. The teacher who builds an interactive lesson plan without knowing what an API is. The architect—not the software architect but the building architect—who prototypes a client-facing visualization tool over a weekend because the conversation with Claude made it possible and the idea was too compelling to wait for the IT department's quarterly planning cycle.
These users are not doing existing work faster. They are doing work that did not previously exist in their professional repertoire. They are serving themselves in a domain where they were previously non-consumers, dependent on professional developers to translate their ideas into functional software. The disruptive use of AI is not an improvement of existing software development. It is the creation of an entirely new category of software development that bypasses the professional developer entirely.
This distinction explains the divergent reactions to AI that Segal catalogues in his chapter on the discourse. The triumphalists and the elegists, the people posting productivity metrics at three in the morning and the people mourning the loss of craft, are not disagreeing about the same phenomenon. They are observing different phenomena and drawing conclusions that are each valid within their frame of reference but contradictory when placed side by side.
The triumphalist is typically engaged in sustaining use. She is an experienced professional whose existing capabilities have been amplified. Her output has increased. Her quality has maintained or improved. She feels more productive because she is more productive, on the dimensions she has always cared about. Her enthusiasm is warranted by her experience.
The elegist is typically observing the disruptive use—the use that threatens the market for his expertise. He watches a non-developer build in a weekend what would have taken him weeks, and he recognizes, with the clarity of a person whose identity is tied to a skill that is being commoditized, that the market's willingness to pay for his particular form of expertise is declining. His grief is warranted by his observation.
Both are right. Neither is seeing the full picture. Sustaining and disruptive innovations operate in different competitive arenas, serve different populations, and have different strategic implications. Treating them as a single phenomenon produces analysis that is simultaneously optimistic and pessimistic without being useful.
The economic implications of the distinction are immediate. Sustaining use increases the productivity of existing professionals without necessarily changing the structure of the market. The experienced developer who uses AI to write code faster is still an experienced developer commanding a premium based on judgment, domain knowledge, and architectural instinct. Her productivity improvement may reduce the number of developers her organization needs to employ, but the reduction is an optimization of the existing structure, not a disruption of it.
Disruptive use creates entirely new categories of participants who compete with incumbents they previously depended on. When the marketing manager builds her own analytics dashboard, she is not improving the developer's productivity. She is eliminating the developer's role in that particular transaction. She has moved from consumer of software development services to producer, and the production is adequate for her needs even though a professional developer would find it technically inferior.
This is disruption's signature: adequate performance delivered by a new class of participant at dramatically lower cost. The marketing manager's dashboard may lack the architectural elegance a professional would have built. It may not scale well or handle edge cases robustly. But it does the job she needs done, it cost her nothing beyond the subscription she was already paying, and it was available in hours rather than the weeks she would have waited for engineering resources.
Segal captures this dynamic when he describes the Napster engineer who had spent years exclusively on backend systems and who, within weeks of adopting Claude Code, was building complete user-facing features. This engineer was not sustaining her existing capability. She was disrupting the boundary between backend and frontend development—a boundary that had been structural, maintained by the translation cost of moving between domains. When the translation cost collapsed, the boundary collapsed with it, and the market for specialized frontend development narrowed.
The disruption framework predicts that the disruptive use will eventually overtake the sustaining use in economic significance, because the population of non-consumers is always larger than the population of existing consumers. Segal provides figures that make this concrete: approximately forty-seven million professional developers worldwide. The population of people with ideas and no programming skills—people who are currently non-consumers of software development—numbers in the billions. The disruptive use that serves this population represents a market orders of magnitude larger than the existing market for professional development services.
But here the framework encounters a live debate that demands honest engagement rather than doctrinal certainty. Several prominent analysts—Saneel Radia, Jason Cohen among them—have argued that AI may actually reverse the innovator's dilemma by favoring incumbents. Their argument centers on data moats: JPMorgan Chase's proprietary financial data, for instance, enables AI-driven analysis that no startup can replicate. The incumbents' existing data, existing customers, and existing distribution create advantages that grow stronger, not weaker, in the AI era.
This counterargument has force. But it conflates sustaining and disruptive uses in precisely the way the framework warns against. JPMorgan's proprietary data advantage is a sustaining advantage. It helps the incumbent serve existing customers better using AI. It does not protect the incumbent from disruptive uses of AI that serve non-consumers—the small business owner who has never had a financial analyst and who now uses an AI tool to generate the kind of analysis that JPMorgan provides to its institutional clients. The incumbent's data advantage in the sustaining arena is real and durable. The incumbent's vulnerability in the disruptive arena is equally real and equally structural.
The strategic error most incumbent software firms are making in 2026 is precisely this: investing heavily in sustaining uses of AI while ignoring or dismissing the disruptive uses. They are using AI to make their existing products better, faster, and more feature-rich—which is precisely the right strategy for sustaining innovation and precisely the wrong strategy for disruptive innovation. Michael B. Horn, co-founder of the Christensen Institute, made this point directly: "It doesn't make much sense to talk about GenAI as being 'disruptive' in and of itself. Can it be part of a disruptive innovation? You bet. But much more important than just the AI technology in determining whether something is disruptive is the business model in which the AI is used."
The business model determines whether AI sustains or disrupts. The same underlying technology, deployed within an incumbent's existing business model, sustains. Deployed within a new business model that serves non-consumers at dramatically lower cost, it disrupts. The technology is identical. The competitive dynamics are opposite.
Every organization navigating the AI transition must ask, with precision it has perhaps never before applied to such a question: which AI are we using? The answer determines whether AI will amplify the existing position or undermine it. And for most incumbent software firms, the honest answer is that they are using sustaining AI and hoping it will protect them from disruptive AI. The framework says it will not.

The jobs-to-be-done framework asks a different question from the one most market analysts ask. Most analysts ask, "Who is the customer, and what does the customer want?" The jobs framework asks, "What job is the customer hiring the product to do?" The distinction is not semantic. It is the difference between an analysis that describes purchasing behavior and an analysis that explains it. And the explanatory power of the framework, applied to the AI transition, reveals dynamics that conventional market analysis misses entirely.
People do not buy products. They hire products to do jobs. The job is a progress that the customer is trying to make in a particular circumstance. The product is the candidate the customer hires to make that progress. If the product does the job well, the customer rehires it. If a better candidate appears, the customer fires the existing product and hires the new one. The competitive landscape is defined not by product categories but by jobs, and the competitors for any given job are not necessarily the products that occupy the same category in an analyst's taxonomy.
The classic illustration remains instructive. A fast-food chain wanted to sell more milkshakes. Conventional analysis segmented customers by demographics and surveyed them about flavor preferences, portion sizes, and price points. A different approach: researchers stood in the restaurant and watched who bought milkshakes, when they bought them, and what they appeared to be doing. A significant portion of milkshake purchases occurred in the early morning, by customers driving to work alone. These customers were not buying the milkshake because they wanted a milkshake. They were hiring the milkshake to do a job: make the long, boring commute more bearable. The milkshake's competitors for this job were not other milkshakes. They were bagels, bananas, boredom, and podcasts. Any product that made the commute more bearable was competing for the same job.
The language interface at the center of The Orange Pill is being hired for a specific job. And understanding that job explains the adoption speed, the competitive dynamics, and the strategic implications of the AI transition more precisely than any product-category analysis could.
The job is not "write code."
This is the mistake that most analysts make, and it leads to the familiar but misleading framing of AI as a tool for developers. If the job were "write code," then AI would be a sustaining innovation for the existing software development market. It would make developers more productive. It would be adopted through normal enterprise procurement channels. And its competitive impact would be bounded by the size of the existing software development market.
The job is: close the gap between what I can imagine and what I can build.
Segal gives this job a name—the imagination-to-artifact ratio—and the naming is analytically significant. The ratio measures the distance between a human idea and its realization. When the ratio is high, only the privileged build. When the ratio is low, anyone with an idea and the will to pursue it can make something real. The language interface has reduced this ratio to the time it takes to have a conversation, and this reduction is so dramatic that it constitutes a qualitative change in the nature of the job.
Understanding the job explains the adoption speed with a precision that product-quality analysis cannot match. If the job were "write code better," the adoption speed would be governed by the normal diffusion curves of enterprise software—deliberate, evaluative, incremental. But the job is "make the thing I see in my mind real," and this job has been waiting, unfilled, for the entire history of computing. Every previous tool partially filled it. The gap that remained was the translation cost—the cognitive distance between human intention and machine capability. When the language interface closed that gap, adoption occurred at the speed of recognition, which is the adoption speed the framework predicts when a product perfectly fills a job that a large population has been struggling to perform for a long time.
The framework also explains why adoption was concentrated among non-developers—the population that conventional analysis would consider the least likely adopters of a software development tool. Non-developers had the job most acutely. A professional developer, however frustrated by translation costs, had at least learned the translation. She could move from idea to artifact—slowly, with friction—but she could move. The non-developer could not move at all. The gap between imagination and artifact was, for the non-developer, absolute. She could imagine the tool she needed, describe it to a colleague, even sketch it on a whiteboard. But she could not build it, because building required a translation skill she did not possess and could not acquire in the time available.
The language interface abolished the translation requirement. The move was not effortless—describing what you want with sufficient precision to guide an AI toward a useful implementation requires its own form of skill and judgment. But the skill required was the skill the non-developer already possessed: the ability to describe a desired outcome in natural language. The barrier that had been absolute became manageable, and the population that had been entirely unserved became a market.
The jobs framework reveals a structural dynamic that product-category analysis entirely misses: the unbundling of previously bundled jobs. Every professional role that currently exists bundles multiple jobs together. The software developer's role bundles at least two distinct jobs: the translation job (converting specifications into code) and the judgment job (deciding what specifications are worth writing, what architecture will scale, what trade-offs to accept). These jobs have been bundled for so long that they appear to be a single job, in the same way that the milkshake and the morning commute appeared to be a single consumption event until someone stood in the restaurant and watched.
AI unbundles them. The translation job—the conversion of human intention into machine instruction—is the job that AI was hired to do, and it does that job with increasing competence. The judgment job—the determination of what is worth building, for whom, and why—remains. And the unbundling reveals something that the bundled role had concealed: the judgment job was always the more valuable one. It was simply invisible, masked by the translation job that consumed the majority of professional time and attention.
Segal captures this unbundling through the experience of a senior engineer in Trivandrum who discovered that if implementation could be handled by a tool, the remaining twenty percent of his work—the judgment about what to build, the architectural instinct about what would break, the taste that separated a feature users loved from one they tolerated—was everything. Not a remnant. The core.
The unbundling has immediate implications for professional identity and organizational structure. When the translation job and the judgment job are bundled, the professional's value proposition is the bundle. She is hired for both, evaluated on both, compensated for both. When AI unbundles them by performing the translation job adequately, the professional's value proposition must be restated in terms of the judgment job alone. And the judgment job, while more valuable per unit of output, may require a different organizational structure, different compensation models, and different performance metrics than the bundled role.
The unbundling extends far beyond software development. The framework's contribution is not the prediction that all industries will be disrupted simultaneously. That prediction would be both false and unhelpful. The contribution is the identification of the structural conditions that determine vulnerability, the specification of where each industry sits relative to those conditions, and the prediction that the conditions will shift as AI's trajectory continues to improve — meaning that industries currently positioned far from the intersection point will eventually approach it, on timelines that vary by industry but in a direction that does not.
The practical value of this analysis lies in its specificity. An industry-by-industry assessment of the three structural conditions — overserving, non-consumer population, improving trajectory — produces a vulnerability map that is more useful than the generic claim that "AI will change everything" and more honest than the generic reassurance that "most jobs are safe." Some industries are being disrupted now. Others will be disrupted within years. A smaller number may be decades from the intersection point. The map does not eliminate uncertainty. It structures it, converting the anxiety of "everything is changing and I don't know what to do" into the more manageable question of "where is my industry on the vulnerability spectrum, and what structural response does my position require?"
The answer to that question — the structural response — is the same across industries, because the causal mechanism is the same. Recognition that the disruption is structural. Separation of organizational units to pursue the disruptive opportunity. Willingness to cannibalize existing revenue to capture disruptive value. Investment in the judgment layer that AI cannot replicate. And the construction of institutional structures — the dams, in Segal's framework — that direct the flow of disruption toward broadly distributed human capability rather than narrowly concentrated extraction.
The disruption is not coming for every industry at once. It is coming for every industry in sequence, and the sequence is determined by structural conditions that can be assessed, measured, and acted upon. The organizations and professionals who understand their position in the sequence have a window for response. The organizations and professionals who do not will discover their position only when the intersection arrives — and by then, the window will have largely closed.

I think the hardest thing Christensen wrote — harder than the dilemma itself — is that understanding the pattern does not guarantee you will escape it. The rational response is the self-defeating response. The comfortable strategy is the fatal strategy. The data that would make the disruption visible to everyone arrives after the window for response has closed. You must act on theory before the data confirms it, which means you must act on understanding rather than evidence, on mechanism rather than measurement, on judgment rather than pattern.
That is the orange pill, isn't it? Not a fact you encounter. A frame you accept. And once you accept it, you cannot go back to the old way of seeing.
The framework does not answer every question the AI transition poses. It cannot tell me what it felt like to work with Claude at three in the morning, unable to stop, unsure whether I was in flow or in compulsion. It cannot tell me what the twelve-year-old is for. It cannot tell me whether the beauty the senior architect mourned will grow back in a different form or is simply gone.
But it tells me where the ground is moving. It tells me the direction. And it tells me that the organizations, the institutions, and the people who understand the structural forces at work have a chance — not a guarantee, but a genuine chance — to build something in the current that serves more than themselves.
That is enough. It has to be. The ground is moving, the data is only available about the past, and the game, as Christensen would say, is already underway.
Build the theory. Then build the dam.
