The sign in my window says "AI-powered."
I put it there myself. Nobody made me. Nobody threatened consequences if I didn't. I put it there because every other window on the street has one, and because the window without the sign is the window that gets questions — skeptical questions, concerned questions, the kind of questions that make investors nervous and recruits hesitate.
I put it there because it was easier than not putting it there. And I never thought about it again until I read Václav Havel.
Havel was a Czech playwright who spent nearly five years in prison for writing essays about a greengrocer. The greengrocer placed a Communist Party slogan in his shop window — not because he believed it, but because displaying it was the price of being left alone. Every shop on the street had the same sign. The signs had nothing to do with ideology. They were the visible architecture of a system that maintained itself not through force but through the accumulated compliance of millions of people making the same reasonable calculation: the cost of displaying the sign is nothing, and the cost of removing it is everything.
I read that essay in the context of this project — the series of books applying different thinkers' frameworks to the AI moment — and felt something I was not prepared for. Recognition. Not of totalitarianism. The comparison would be offensive and wrong. Recognition of the mechanism. The way a system can arrange incentives so perfectly that compliance feels like choice. The way you can perform enthusiasm so consistently that you forget you are performing. The way the gap between the public narrative and the private experience can widen until you stop noticing it exists.
This book applies Havel's diagnostic tools to the AI transition. Not his politics — the contexts are too different. His way of seeing. His ability to identify the precise moment when rational self-interest becomes indistinguishable from systemic compliance. His insistence that the first act of genuine agency is not building or resisting but seeing clearly what is actually in front of you.
I found this lens uncomfortable in a way that none of the other thinkers in this series have been. Havel does not critique the technology. He critiques the person using it. He asks whether you placed the sign because you believe in what it says, or because you ran the calculation and the calculation told you to. And he asks what it costs you — not professionally, not financially, but existentially — to stop noticing the difference.
That question landed harder than any argument about productivity or friction or the future of work. It landed in the place where I live, not the place where I build.

1936-2011
Václav Havel (1936–2011) was a Czech playwright, essayist, dissident, and statesman who served as the last president of Czechoslovakia and the first president of the Czech Republic. Born in Prague into a prominent intellectual family, he was denied higher education by the Communist regime and found his way to theater, where his absurdist plays — including *The Garden Party* (1963), *The Memorandum* (1965), and *The Increased Difficulty of Concentration* (1968) — satirized bureaucratic language and the deformation of meaning under ideological systems. His most influential essay, "The Power of the Powerless" (1978), introduced the figure of the greengrocer who displays a party slogan he does not believe, articulating how post-totalitarian systems maintain themselves through distributed compliance rather than centralized coercion. Key concepts include "living in truth" (the practice of refusing to participate in systemic fictions), "living in the lie" (the condition of performed compliance that sustains illegitimate systems), and the "parallel polis" (alternative institutions operating outside official ideological logic). A founding signatory of Charter 77 and imprisoned multiple times for his activism, Havel led the nonviolent Velvet Revolution of 1989 and served as president until 2003. His prison letters to his wife, published as *Letters to Olga* (1983), developed a philosophical framework connecting individual responsibility to what he called "the horizon of Being." He remains one of the twentieth century's most significant thinkers on the relationship between truth, power, language, and moral responsibility.
In 1978, a Czech playwright who had been banned from his own theater sat in a cramped apartment and wrote an essay about a greengrocer. The greengrocer placed a sign in his shop window — "Workers of the World, Unite!" — not because he believed in the unity of workers or in the ideology the sign represented, but because the sign was delivered along with the onions and carrots, because every other greengrocer on the street displayed it, and because not displaying it would invite a kind of attention he could not afford. The sign had nothing to do with workers. It had everything to do with the greengrocer's desire to live unmolested within a system whose actual demands were not ideological conviction but behavioral compliance.
Václav Havel's "The Power of the Powerless" was not primarily about Communism. It was about a specific mechanism of power — one that operates without a visible oppressor, that maintains itself through the willing participation of the people it constrains, and that achieves its most perfect expression precisely when its subjects stop perceiving their compliance as compliance and begin experiencing it as simply the way things are. The post-totalitarian system, Havel argued, does not need believers. It needs performers. It does not require citizens to embrace its logic sincerely. It requires only that they behave as if they do — that they hang the signs, attend the meetings, mouth the phrases, and in doing so sustain a web of mutual pretense that no single individual created and no single individual can dismantle.
The system Havel described was Communist Czechoslovakia. But the mechanism he identified was not Communist. It was structural. And it is operating, with remarkable fidelity, in the system of cognitive capitalism that the AI transition has produced.
Consider the developer in 2026 who has not yet adopted AI coding tools. No authority has issued a directive. No manager has threatened termination. No memorandum has circulated requiring the use of Claude Code or any equivalent system. The developer is, in every formal sense, free to continue working as she has always worked — writing code by hand, debugging through the patient friction of trial and error, building her understanding of systems through the specific, hard-won expertise that a decade of practice has deposited in her nervous system.
She is free, and she is falling behind.
Her colleagues who adopted the tools three months ago are shipping features at a pace she cannot match. Not because they are more talented. Not because they understand the systems more deeply. In many cases, they understand them less deeply — the tools have smoothed away the friction that would have forced understanding. But they are producing more, and the organizational metrics that determine promotion, project assignment, and professional reputation measure production. The market, which is to say the aggregate behavior of every participant in the system, performs the discipline that no individual authority needs to impose.
Havel would recognize this mechanism instantly. The developer is the greengrocer. The AI tool is the sign. The market is the system. And the developer's adoption of the tool — her posting of productivity metrics, her celebration of the twenty-fold multiplier, her performance of enthusiasm at the team meeting — is the placement of the sign in the window. It communicates not conviction but compliance. It says: I am participating. I am not a problem. I am on the right side.
The Orange Pill, the book this analysis engages with most directly, frames the AI transition as a choice between fight and flight. The developer can fight — adopt the tools, lean into the transformation, build within the new paradigm. Or she can flee — retreat to the woods, lower her cost of living, accept diminished professional relevance. Segal, the book's author, is explicit about which response he considers viable. Flight is surrender. Fight is the only option. The framing is honest about the stakes and genuinely empathetic toward the fear. But the framing itself deserves the kind of scrutiny Havel would apply to any system that presents two options while structurally foreclosing one of them.
When one option leads to professional obsolescence and the other leads to adoption, the "choice" is not a choice in any meaningful sense. It is a system that has arranged the incentives so thoroughly that only one path is viable, while preserving the language of freedom — the language of agency, of empowerment, of "taking the orange pill" — to describe what is, in structural terms, compliance with a system that permits no genuine alternative.
This is not a moral criticism of Segal, whose honesty about the transition's costs is one of the most valuable features of his book. It is an analytical observation about the structure of the system he describes. Havel spent years making precisely this kind of distinction — between the intentions of the people inside a system and the logic of the system itself. The greengrocer was not a bad person. He was a person responding rationally to a set of incentives that left him no genuine alternative. His compliance was not a character flaw. It was the system working as designed.
The AI system works as designed. The design is not conspiracy. No shadowy cabal of technology executives sat in a room and decided that knowledge workers should be unable to compete without AI tools. The system emerged — as all powerful systems emerge — from the accumulated decisions of millions of participants, each acting rationally within the constraints they faced, each contributing to a structure that none of them individually created and none of them individually controls. The venture capitalists funded the models because the returns were extraordinary. The companies deployed the tools because productivity gains were measurable and immediate. The workers adopted the tools because the alternative was professional decline. Each decision was reasonable. The aggregate outcome is a system that has achieved what Havel identified as the hallmark of post-totalitarian power: the elimination of genuine alternatives while preserving the appearance of choice.
Havel called the post-totalitarian system "the social auto-totality." The phrase captures something essential that more familiar political categories miss. The system is totalizing — it reaches into every corner of life — but it is also automatic. It operates without central direction. It maintains itself through the distributed compliance of its participants rather than through the commands of a visible authority. The participants sustain the system not because they are coerced but because the system has made compliance identical with rational self-interest. To comply is to succeed. To dissent is to fall behind. The calculation is so straightforward that most participants do not experience it as a calculation at all. They experience it as reality.
The AI discourse exhibits precisely this structure. The conversation about artificial intelligence in professional, educational, and cultural contexts has developed its own orthodoxy — not enforced by censors but maintained by the same distributed pressure that maintained the greengrocer's sign. The orthodoxy holds that AI is transformative, that adoption is imperative, that resistance is futile and probably foolish, and that the appropriate emotional response is some combination of excitement and urgency. Variations within the orthodoxy are permitted — one may debate the pace of adoption, the specific tools, the regulatory framework — but the fundamental premise that AI must be adopted is not genuinely open to question.
Questioning it marks you. Not as a dissident, not in the political sense, but as someone who does not understand the moment, who is behind the curve, who lacks the vision to see what is coming. The label has a name, and it is used as precisely the kind of social discipline Havel would recognize: Luddite. The word functions in the AI discourse exactly as "bourgeois" or "counter-revolutionary" functioned in the post-totalitarian discourse — as a category that places the labeled person outside the boundaries of serious conversation. Once labeled, the person's objections need not be engaged on their merits. The label has already performed the work of dismissal.
Segal, to his credit, recognizes this dynamic and devotes a full chapter to rehabilitating the historical Luddites — showing that their fears were grounded in real losses and their resistance was rational even if strategically futile. But the rehabilitation operates within the orthodoxy rather than challenging it. The Luddites were right about the costs, Segal argues, but wrong about the response. The correct response is not resistance but engagement. The framework acknowledges the loss while channeling the response back into the system's preferred path: adopt, adapt, build.
Havel would press harder. Havel would ask not whether the Luddites were strategically effective but whether the system that renders their only alternatives "adopt or decline" is one that deserves the participation it demands. The question is not whether resistance is practical. The question is whether a system that makes resistance impractical has achieved something that should concern us — the structural elimination of dissent through the arrangement of incentives rather than the application of force.
This is not an argument against AI tools. Havel's critique of the post-totalitarian system was not an argument against electricity, or industry, or the material capabilities that modern technology provides. His critique was aimed at the mechanism by which a system converts participation into a condition of its own perpetuation, and at the way this mechanism renders invisible the costs that participation imposes. The costs are real. Segal documents them honestly: the erosion of depth, the colonization of leisure, the confusion of productivity with meaning, the child's question at dinner that the parent cannot honestly answer. But the system's genius — its "catastrophic elegance," to borrow a phrase — is that these costs are experienced as personal failings rather than systemic features. The developer who burns out blames her own inability to set boundaries, not the system that has made boundarylessness a condition of professional survival. The parent who cannot answer the child's question blames her own uncertainty, not the discourse that has made uncertainty unspeakable.
In Havel's Czechoslovakia, the greengrocer's compliance was a small act with large systemic consequences. Each sign in each window reinforced the signs in every other window. Each performance of compliance made the next performance easier and the alternative harder. The system was not maintained by the secret police alone — it was maintained by the greengrocers, the teachers, the factory workers, the artists who performed the rituals because performing was easier than not performing, and because not performing had consequences that were small individually but devastating in aggregate.
The AI system operates identically. Each developer who adopts the tools reinforces the adoption by every other developer. Each productivity metric posted online raises the baseline against which every other worker is measured. Each celebration of the twenty-fold multiplier makes the question "but what are we losing?" harder to ask and easier to dismiss. The system feeds on participation. It grows stronger with each participant. And the participants — who are not coerced, who are genuinely experiencing real benefits, who are building real things with real value — sustain a system whose costs they bear individually and whose logic they cannot challenge collectively, because the discourse has already foreclosed the challenge.
Havel wrote that the post-totalitarian system "is not merely something that confronts individuals externally; it is something that permeates individuals and society, something that is intrinsic to the way they live." The AI system has achieved the same permeation. It is not external to the knowledge worker. It is the medium within which knowledge work now occurs. The tools are not additions to an existing practice. They are the practice, and the practice is reshaping the practitioners.
The question Havel's framework raises for the AI moment is not "Should we adopt?" That question has been answered by the system, and the answer is yes, because no is no longer a viable option for most participants. The question is whether participants can maintain the capacity to see the system clearly even while participating in it — whether they can hang the sign while knowing it is a sign, whether they can use the tools while refusing to perform the uncritical enthusiasm the system rewards, whether they can hold in one hand the genuine capability the tools provide and in the other the genuine costs the tools impose, without letting either hand close.
That is what Havel meant by living in truth. Not refusing to participate. Refusing to pretend that participation is costless.

The lie is never a single statement. It is an atmosphere.
Havel understood this with the precision of a playwright who had spent years constructing the invisible architectures of meaning that hold a scene together. The post-totalitarian lie was not a specific falsehood that could be refuted with a specific truth. It was a comprehensive environment — a climate of performed belief that saturated every interaction, every meeting, every shop window, every newscast, until the performance became indistinguishable from reality, not because anyone had been deceived but because everyone had agreed, tacitly and without negotiation, to behave as though the performance were real.
The greengrocer did not lie when he placed the sign. He performed. The distinction matters enormously. A lie implies awareness of the truth and a deliberate decision to conceal it. A performance implies something more insidious: a state in which the question of truth has become irrelevant, in which the performance has replaced the truth as the operative reality, and in which the performer has lost the capacity — or the incentive — to distinguish between the two.
The AI discourse in 2025 and 2026 achieved this condition with startling speed. Not through censorship. Not through propaganda. Through the specific mechanics of attention, incentive, and social reward that govern how information circulates in a networked culture.
The mechanics are worth examining in detail, because they reveal a system of performed enthusiasm that Havel would recognize instantly — a system in which the performance of belief has become the price of participation.
The triumphalist posts that Segal documents in The Orange Pill — the builders sharing metrics like athletes sharing personal records, the zero-days-off celebrations, the revenue numbers and prototype screenshots and breathless testimonials about the transformative power of the tools — operate in the AI discourse exactly as the factory production reports operated in the post-totalitarian system. They are not false, in the narrow sense. The metrics are real. The prototypes function. The productivity gains are measurable. But they are not complete, either, and their incompleteness is systematic rather than accidental.
What the triumphalist post does not include: the three in the morning that the builder cannot explain to her partner. The child's homework question that has no honest answer. The creeping suspicion that the depth lost to frictionless production will not return. The moment of looking at one's own output and being unable to tell whether it represents genuine understanding or the sophisticated mimicry of understanding that the tools produce with such fluency. These absences are not oversights. They are the specific things that the discourse's incentive structure selects against. A post about productive addiction receives engagement if it is framed as humor or humblebrag — "Help! My husband is addicted to Claude Code!" — but the same observation framed as genuine distress receives silence or dismissal.
The algorithmic feed, which determines what is seen and what is not, rewards clarity, confidence, and strong emotion. It does not reward ambivalence. It does not reward the sentence that begins, "I feel both things at once and I do not know what to do with the contradiction." That sentence, which Segal identifies as the characteristic experience of the "silent middle," is the sentence the system cannot process, because it does not produce engagement, and engagement is the currency of visibility.
The result is a discourse that is structurally incapable of representing the most common experience of the people inside the system. The silent middle — the people who feel the exhilaration and the loss, who use the tools and worry about what the tools are doing to them, who build with AI and lie awake wondering whether their children will have anything left to build — constitute the majority. Their experience is the true experience. But the discourse is shaped by the extremes, because the extremes perform clearly, and the algorithms that govern visibility reward performance.
Havel described this mechanism in "Stories and Totalitarianism" — his analysis of how narrative is used by systems to control meaning. The post-totalitarian system did not suppress stories. It produced them. It produced so many stories, so fluently, with such apparent variety, that the absence of the one story that mattered — the true story of what the system was actually doing to the people inside it — became invisible. The profusion of approved narratives created the impression of openness while systematically excluding the narrative that would have challenged the system's self-description.
The AI discourse performs an identical function. There is no shortage of narratives. Triumphalist narratives. Catastrophist narratives. Regulatory narratives. Ethical-framework narratives. Each has its conferences, its publications, its professional class of narrators. The appearance of robust debate is maintained. But the narrative that falls between the categories — the narrative of the person who uses the tools, benefits from the tools, and feels something being lost that she cannot name — that narrative has no conference. It has no hashtag. It has no clean framing that the algorithmic feed can amplify.
It lives in the silent middle, and the silent middle is, by definition, silent.
Segal achieves something rare in The Orange Pill: he breaks the silence from inside the system. His confession over the Atlantic — the recognition that he was writing not because the book demanded it but because he could not stop, that the exhilaration had curdled into compulsion, that "the whip and the hand that held it belonged to the same person" — is a moment of genuine truth-telling. It is the greengrocer reaching for the sign and hesitating. Looking at it. Seeing it for what it is.
Havel would recognize the courage of that moment and would also recognize its fragility. Because Segal's confession occurs within a book that ultimately resolves in favor of the system. The confession is real, but it is embedded in an argument that channels the reader back toward adoption, toward building, toward the twenty-fold multiplier and the sunrise at the top of the tower. The confession functions, within the book's architecture, as a moment of earned authenticity that makes the argument for adoption more persuasive — precisely because it has acknowledged the costs, the reader trusts the author when he argues that the benefits outweigh them.
This is not dishonesty. Segal's conviction is genuine. But it is worth naming the structural function that confession serves within a discourse that ultimately reinforces the system's preferred path. In the post-totalitarian system, Havel observed, the most effective propaganda was not the crude lie that no one believed. It was the half-truth that acknowledged just enough of reality to be credible while systematically excluding the reality that would challenge the system's logic. The half-truth is more dangerous than the lie, because the lie can be refuted and the half-truth cannot — it is true as far as it goes, and its partiality is concealed by its accuracy.
The AI discourse's half-truth is: the tools work. They do work. The productivity gains are real. The capability expansion is measurable. The developer in Lagos who could not have built a product alone five years ago can build one now. These are facts, and they matter. But they are facts arranged to serve a conclusion — the conclusion that adoption is imperative — while the facts that complicate the conclusion are acknowledged and then set aside. The loss of depth. The erosion of boundaries. The colonization of rest. The child's question. These are also facts. They are acknowledged. They are even honored. And then the argument moves on.
Havel's analysis of "living within the lie" was not about people who were consciously dishonest. It was about people who had internalized the system's logic so completely that they could no longer distinguish between the system's description of reality and reality itself. The greengrocer did not experience himself as lying. He experienced himself as doing what everyone does, what circumstances require, what any reasonable person in his position would do. The lie was invisible to him because it was everywhere — in every window on the street, in every meeting he attended, in every form he filled out, in every conversation he had with colleagues who were performing the same compliance.
The developer who posts her metrics and celebrates her builds and performs enthusiasm at the team meeting is not lying. She is doing what the system rewards, what her colleagues do, what any reasonable person in her position would do. The performance is invisible to her because it is everywhere — in every Slack channel, every conference talk, every LinkedIn post, every dinner conversation where the question "Are you using AI yet?" carries the same weight as the greengrocer's sign.
But the invisible nature of the performance does not diminish its consequences. The consequence of the greengrocer's sign was not the sign itself. It was the atmosphere the sign helped create — the climate of performed compliance that made dissent unthinkable, that made the true story of life under the system impossible to tell, that maintained the system's power not through force but through the accumulated weight of millions of small, reasonable, invisible performances.
The consequence of the AI discourse's performed enthusiasm is the same: an atmosphere in which the true story of the transition — the story that includes both the genuine gains and the genuine losses, the exhilaration and the compulsion, the capability and the erosion — cannot be told, because the discourse lacks the structural capacity to hold both truths at once. It can hold one truth at a time. It can switch between them. But the experience of holding both simultaneously — the experience of the silent middle, the experience that constitutes the actual reality of the transition for most of the people inside it — has no place in the discourse because the discourse was not designed for ambivalence.
Havel designed his essays for ambivalence. He built literary structures that could hold contradictions without resolving them, that could acknowledge the system's genuine accomplishments while revealing its genuine pathologies, that could respect the greengrocer's rationality while insisting on the greengrocer's responsibility. That structural capacity — the ability to hold two true things in tension — is what the AI discourse most urgently needs and most systematically excludes.
The performance continues. The signs stay in the windows. The metrics flow. The enthusiasm is performed. And the silent middle, which is most of us, watches from inside the performance and wonders whether the feeling of unreality — the sense that something is not being said, that the cheerful narrative and the private experience do not match — is a signal worth heeding or a weakness to be overcome.
Havel would say: the feeling of unreality is the most reliable signal you possess. It is the feeling of a person who is living within a lie and has not yet decided to stop.

The greengrocer's calculation was simple. Place the sign: nothing happens. Remove the sign: something happens. The asymmetry between the cost of compliance and the cost of dissent was so extreme that the calculation barely registered as a calculation. It was automatic. Reflexive. The greengrocer no more deliberated over the sign than he deliberated over locking his door at night. Both were acts of self-preservation so routine that they had ceased to be conscious.
Havel saw this automaticity as the system's most lethal feature. A system that requires conscious, deliberate compliance from its subjects is fragile — it must constantly persuade, threaten, and police. A system that has made compliance automatic is nearly indestructible, because it has removed the moment of choice in which resistance could occur. The subject does not choose to comply. She simply complies, the way she breathes, the way she walks to work in the morning, the way she does the thousand things that constitute ordinary life in a system whose extraordinary demands have been woven so completely into the fabric of the ordinary that they are no longer perceptible as demands.
The AI transition has achieved this automaticity with a speed that should concern anyone who has read Havel carefully. The deliberation period — the interval between the arrival of a new technology and its absorption into the category of the mandatory — has compressed from decades to months. The personal computer took roughly fifteen years to move from novelty to professional necessity. The smartphone took perhaps seven. AI coding tools appear to have crossed the threshold in under two years. Between December 2025, when Claude Code crossed a widely recognized capability boundary, and mid-2026, the question shifted from "Are you using AI tools?" to "How could you possibly not be?"
The shift in the question's grammar is diagnostic. "Are you using AI tools?" is a question about behavior — it asks what you do. "How could you possibly not be?" is a question about identity — it asks what kind of person would make the choice you have made. The first question permits a negative answer. The second does not, because the second has already categorized the negative answer as incomprehensible, as a failure not of strategy but of perception.
Havel identified this grammatical shift as a signature move of post-totalitarian discourse. The system does not argue for compliance. It frames compliance as self-evident and frames non-compliance as requiring explanation. The burden of justification falls entirely on the dissenter. The compliant majority need explain nothing — they are simply doing what any reasonable person would do. The dissenter must explain why she has chosen to be unreasonable, and the explanation, whatever its content, has already been framed as an act of self-justification rather than a legitimate intellectual position.
In the AI discourse, this framing operates through a specific vocabulary. The developer who has not adopted AI tools is asked to explain herself in terms that the discourse has already categorized as inadequate: Is she afraid of change? Does she not understand the technology? Is she clinging to outdated skills? Each possible explanation has been pre-assigned to a category of failure — psychological, intellectual, professional — and the assignment was made not by a censor but by the accumulated weight of a discourse that has made adoption the default and resistance the deviation.
The calculation that every knowledge worker now performs — the greengrocer's algorithm translated into the terms of cognitive capitalism — runs roughly as follows. If I adopt: my productivity increases, my metrics improve, my professional reputation is maintained, my colleagues regard me as current, my employer regards me as valuable, my children inherit a parent who is engaged with the tools that will shape their world. If I do not adopt: my productivity stagnates relative to peers, my metrics decline, my professional reputation suffers, my colleagues regard me as behind, my employer questions my long-term value, my children inherit a parent who has opted out of the defining transformation of their generation.
The calculation is not wrong. Each element is grounded in observable reality. The productivity gains are real. The professional consequences of non-adoption are real. The parental anxiety is real. The calculation is rational at every step. And that is precisely the point. Havel's insight was not that the greengrocer was irrational. His insight was that the system had arranged the incentives so that rationality and compliance were identical — that the rational response to the system's demands was the response the system demanded, and that this identity between rationality and compliance made the system nearly impossible to challenge from within, because any challenge required the challenger to act against her own rational self-interest.
The Orange Pill recognizes this dynamic without quite naming it. Segal's chapter on the Luddites argues that disengagement is never neutral — that the people who remove themselves from the conversation about how the transition unfolds leave the conversation to those who remained. The argument is sound. But Havel would note that the argument also functions as a reinforcement of the system's logic: it converts the observation that non-participation has consequences into an imperative to participate, and in doing so forecloses the possibility that non-participation might be a legitimate response to a system whose terms of participation are themselves the problem.
The greengrocer who removes the sign does not leave the conversation about how the system operates. He enters the conversation in the only way the system has left available to him — by refusing the terms of participation that the system has set. His refusal is not disengagement. It is the most radical form of engagement the system permits, because it challenges not a policy or a practice but the system's foundational assumption that participation on the system's terms is the only viable option.
Havel understood that this kind of refusal carries costs, and he never minimized those costs. The greengrocer who removes the sign may lose his shop. Havel's concept of "the aims of life" versus "the aims of the system" is perhaps his sharpest diagnostic tool for what is happening in this moment. His aims of life — to run a decent shop, to live honestly, to raise his children in peace — have been subordinated to the aims of the system, which require him to hang the sign, attend the meetings, and perform the rituals of compliance that keep the machinery running.
The AI system performs the same inversion with a sophistication that the post-totalitarian system could not match. Because the AI tools genuinely serve some aims of life — they genuinely expand capability, they genuinely enable creation, they genuinely reduce certain forms of tedium — the inversion is harder to see. The developer who spends her evening building with Claude Code is not hanging a sign she does not believe in. She may genuinely believe in what she is building. She may experience genuine satisfaction. But if the building has colonized her evening, if the capability has consumed her leisure, if the aims of the system (productivity, output, competitive position) have absorbed the aims of life (rest, reflection, the un-optimized time in which the self replenishes) — then the inversion has occurred, regardless of the developer's subjective experience.
Havel would not ask whether the developer is happy. He would ask whether the developer is free. Free not in the formal sense — no one is preventing her from closing the laptop — but in the substantive sense: does she possess the genuine capacity to choose otherwise? Has the system left her the internal resources — the tolerance for boredom, the capacity for non-productive time, the ability to sit with uncertainty without reaching for a tool — that would make the choice meaningful?
Or has the greengrocer's algorithm, running continuously in the background of every professional calculation, every parental anxiety, every quiet moment when the phone is in reach, already made the choice for her — made it so automatically, so invisibly, so rationally that she does not experience it as a choice at all?
The system does not need her to believe in the sign. It needs her to place it. And the placement, repeated across millions of windows, creates the atmosphere that makes the next placement automatic.

The dam built in truth — by a builder who has looked at the current and seen both what it carries and what it destroys, who has acknowledged both the genuine expansion and the genuine erosion, who has refused to resolve the contradiction into a clean narrative — that dam has a chance of holding. Not because truth makes you infallible, but because truth gives you access to the actual shape of the problem. And a structure designed for the actual problem is more likely to survive than one designed for the problem the discourse has approved.
Havel spent years in prison for the practice of building in truth. The builders of the AI age will not go to prison. The Velvet Revolution did not emerge from nowhere. The AI age requires its own parallel polis. This claim needs to be made carefully, because the parallel between a totalitarian state and a market-driven technology transition is imperfect, and overstating it would be both analytically wrong and morally offensive to the people who risked their freedom in the original parallel polis. The parallel polis in the AI age is not a political resistance movement. It is a set of spaces — educational, familial, organizational, communal — where the logic of optimization does not govern, where the aims of life are pursued on their own terms rather than subordinated to the aims of the system, and where the friction that the official system has eliminated is deliberately preserved because the friction is where understanding grows.

The official educational system is adapting to AI with the speed and grace of any large institution confronting a change it did not anticipate — which is to say, slowly, defensively, and with primary attention to the wrong questions. The weekend afternoon where boredom is permitted — where the child's complaint of "I'm bored" is met not with a screen but with the parent's willingness to let the boredom persist, because boredom is, neuroscientifically and experientially, the soil from which original thought grows. The bedtime conversation that moves slowly enough for genuine reflection, where the parent does not optimize the child's question but sits with it, modeling the practice of not having an immediate answer.
These spaces are small. They are constantly under pressure from the ambient connectivity that the system provides and the ambient anxiety that the system produces. The parent who protects a Saturday afternoon from screens is swimming against a current that includes the child's social world, the parent's professional obligations, the gravitational pull of devices designed by people who understand attention better than the parent does and whose interests do not align with the parent's.
But the protection is possible. And the spaces it creates — spaces where the child experiences the specific, irreplaceable texture of unstimulated time, of conversation that does not optimize, of a parent who is present in the full sense rather than the partial sense that device-mediated attention permits — these spaces are the apartment seminars of the AI age. They are small, fragile, constantly pressured, and they are where the capacities that the system erodes are preserved.
Consider the organizational parallel polis. The Berkeley researchers who studied AI's effects on workplace behavior proposed what they called "AI Practice" — structured interventions designed to protect cognitive development against the logic of optimization. Mandatory offline time. Sequential rather than parallel task structures. Protected mentoring periods where AI tools are deliberately excluded so that the transmission of tacit knowledge — the kind of knowledge that only transfers through slow, friction-rich human interaction — can occur.
These interventions are the organizational version of the parallel polis. The temptation to justify the parallel polis in the system's terms is one Havel identified as the most common form of co-optation. The apartment seminars were valuable not because they produced better workers for the official economy, but because they produced better human beings — people capable of thinking freely, of questioning the system's assumptions, of imagining alternatives that the system's logic could not generate. To justify them in the system's terms would have been to betray their purpose.
The organizational parallel polis faces the same danger. If "AI Practice" is justified solely on the grounds that it improves productivity — if the offline time and the mentoring and the protected reflection are presented as investments in future output rather than as goods in themselves — then the parallel polis has been absorbed into the system's logic and has ceased to be parallel. It has become another optimization strategy, another way of extracting more value from the human resource, another sign in the window dressed in the language of care but serving the aims of the system.
The genuine parallel polis makes no such justification. It says: these spaces exist because human beings require them — not to be more productive but to remain capable of the kind of thought that productivity metrics cannot measure. The capacity to question. The capacity to doubt. The capacity to sit with uncertainty long enough for genuine understanding to form. These capacities are valuable not because they produce output but because they are constitutive of what it means to be a conscious being in a universe that is, as far as the evidence suggests, mostly unconscious.
Havel's parallel polis survived two decades of totalitarian pressure because its participants understood this distinction. They did not justify their seminars in the system's terms. They maintained them as spaces where a different logic could operate, and they accepted the costs — the inconvenience, the risk, the constant pressure to abandon the practice for the easier path of compliance — because they understood that the practice itself was the point.
The AI age's parallel polis will survive only if its builders understand the same thing. The spaces of friction, of boredom, of slow conversation, of unoptimized time — these are not concessions to human weakness. They are the conditions under which human strength develops. But Havel would push the metaphor further than Segal takes it. Being shaken is not, in Havel's framework, a one-time event. It is the beginning of a practice. Segal's fishbowl metaphor captures one dimension of this problem — the dimension of limited perspective. Everyone swims in a fishbowl. The scientist's fishbowl is shaped by empiricism. The builder's is shaped by the question "Can this be made?" The philosopher's is shaped by "Should it be?" Each fishbowl reveals part of the world and hides the rest. But Havel's concept of responsibility goes beyond the fishbowl metaphor in a direction that The Orange Pill does not follow — and the direction matters.
The fishbowl metaphor is epistemological. It describes the limits of perception. Havel's concept of responsibility is moral. It describes the obligations that perception creates. Seeing clearly is not, in Havel's framework, an intellectual achievement to be celebrated. It is a burden to be borne. The passage is worth examining in Havel's terms. Segal describes the reasoning that permitted the construction: "Someone else will build it if I do not, so it might as well be me. At least I'll do it better than they would." He identifies this reasoning as the reasoning of the greengrocer — the rationalization of compliance as the best available option.
But Havel would press the examination further. "Someone else will build it" is the reasoning of every participant in every system that sustains itself through distributed compliance. It is the greengrocer saying: "If I do not hang the sign, someone else will run this shop, and they will hang it." The reasoning is factually correct and morally insufficient, because it converts the individual's responsibility into a systemic inevitability and thereby dissolves the individual's agency. The system will do what the system does. The question is what you will do within it.
Segal's answer — build, but build with awareness — is the same answer Havel ultimately gave. Havel did not withdraw from public life. He became president. He built institutions. He exercised power. But he did so with a specific quality of awareness — an ongoing attentiveness to the gap between the system's logic and the aims of life — that the role of president, with its institutional pressures and ceremonial demands, constantly threatened to erode.
The gap between seeing and acting is where responsibility lives. Segal sees the costs. He documents them. He confesses them. And then he continues to build — continues to work at three in the morning, continues to deploy the tools, continues to celebrate the twenty-fold multiplier — because building is what he does, and because the tools are genuinely useful, and because the system's incentives align with continued use.
Havel would not condemn this. He would name it. He would say: you have seen clearly, and you have continued to act as the system requires, and the tension between your seeing and your acting is the space where your responsibility lives. Not in resolving the tension — the tension may not be resolvable — but in holding it. In refusing to pretend that the continued building is costless simply because you have acknowledged the costs in a book. In recognizing that the acknowledgment is the beginning of responsibility, not its completion.
The completion of responsibility is not a state. It is a practice. It is the ongoing effort to align one's actions with one's perceptions — to build in a way that reflects what one has seen, not in a way that the system's incentive structure happens to reward. The gap between seeing and acting will never fully close, because the system's pressure toward compliance is constant and the individual's capacity for resistance is finite. But the effort to narrow the gap — the persistent, undramatic, daily effort to act a little more truthfully than the system requires — is what Havel meant by responsibility.
The obligation extends beyond the individual to the institutions the individual inhabits. Segal describes a decision to keep and grow his team rather than converting the productivity gains into headcount reduction. The decision was made against the system's logic — against the quarterly arithmetic, against the board's preference, against the market's reward structure. It was made because Segal saw something the arithmetic could not capture: that the team's development, its growing capacity for judgment and ambitious work, was worth more than the margin left on the table.
Havel would recognize this decision as an act of responsibility — a decision to serve the aims of life rather than the aims of the system. But Havel would also ask: what makes this decision sustainable? What structures support it? What happens when the quarterly pressure intensifies, when the competitive landscape shifts, when the next board conversation presents the arithmetic again?
Responsibility is not a single decision. It is the accumulation of decisions, each made under pressure, each requiring the effort to see clearly in conditions designed to distort perception. The builder who made the right decision today may make the wrong one tomorrow, not because her character has changed but because the pressure has intensified and her resources have depleted. Seeing the gap is exhausting. Acting on what one sees is more exhausting still. And the system, which never tires, which operates with the mechanical persistence of the incentive structures that sustain it, will present the same choice again and again, each time with slightly more pressure and slightly less room.
What sustains the practice of responsibility is not individual willpower. It is the community of others who are engaged in the same practice — Patočka's solidarity of the shaken. The engineer who sees the costs needs to know she is not alone in seeing them. The teacher who protects cognitive development needs colleagues who understand why the protection matters. The parent who sits with the child's unanswerable question needs other parents who have faced the same silence and have not filled it with false reassurance.
The parallel polis, described in the previous chapter, is the institutional expression of this solidarity. The practice of responsibility, described here, is its individual expression. Together, they constitute what Havel understood as the foundation of any genuine alternative to a system of performed compliance: not a political program, not an institutional reform, but a community of people who have seen what the system conceals and who support each other in the exhausting, never-finished work of acting on what they see.

But most of them have not translated the recognition into practice, because the system has provided no framework for practice — no set of habits, disciplines, or institutional structures that would support the ongoing effort to use the tools truthfully rather than compulsively.
The result is a population of the shaken who have not yet formed a solidarity. They have been jarred out of their routine perception. They have seen the gap between the discourse and the reality. But they are navigating the gap alone, without the community of others who share the recognition, without the institutional support that would protect the practice against the system's constant pressure toward compliance.
Havel would see this as the critical moment — the moment when the existential revolution either deepens into practice or dissolves into a new form of compliance. The risk is real. The recognition can be metabolized by the system just as the confession can be. The shaking can become a new identity — "I took the orange pill" — that functions as performance rather than practice, that signals membership in a community of the aware without requiring the ongoing effort to act on the awareness.
Segal's own usage of the orange pill metaphor illustrates both the promise and the danger. The promise: the metaphor names an experience that millions of people have had and gives them a shared vocabulary for discussing it. The danger: the metaphor can become its own sign in the window — a signal of insider status that communicates awareness without requiring the practice that would make awareness consequential. "I took the orange pill" can function as "Workers of the World, Unite!" — a phrase that communicates compliance with the in-group's expectations rather than a genuine commitment to living differently.
The existential revolution that the AI transition demands is not the recognition that AI has changed everything. That recognition is easy. The revolution is the much harder recognition that the change demands a different relationship to work itself — a different understanding of what work is for, what it develops, what it costs, and what it means.
Havel developed this argument most fully in his prison letters to Olga, where the enforced stillness of incarceration gave him the space to examine the foundations of meaning that his active life had obscured. The tools remove the friction that made the work formative and replace it with an efficiency that the system rewards but that the aims of life do not require. The developer who produces the same output in one hour that previously required eight has gained seven hours. The system says: fill those hours with more output. The aims of life say: use those hours for something the system cannot provide — for reflection, for rest, for the un-optimized time in which the self replenishes and the capacity for genuine questioning is maintained.
The existential revolution is the choice between these two imperatives — the choice that most knowledge workers are making, daily, without recognizing it as a choice, because the system has made one option automatic and the other effortful. To fill the freed hours with more work requires no decision. The tasks are there. The tool is ready. The metrics reward the output. To use the freed hours for something the metrics cannot measure — for the deliberate cultivation of the capacities that AI cannot provide — requires a conscious decision, sustained against the constant pressure of a system that codes non-production as waste.
Havel would insist that this choice is not a lifestyle preference. It is a moral decision. The knowledge worker who uses the freed hours to develop her capacity for judgment, for questioning, for the kind of attention that only friction builds, is making a decision about what kind of person she will become — and, through the accumulated effect of that decision repeated daily, about what kind of society her decisions will help create. The worker who fills the hours with more output is also making a decision, though the system's genius is that it does not feel like a decision. It feels like reality.
The existential revolution completes itself when the worker recognizes the choice as a choice — when she sees, clearly and without evasion, that the automatic path and the deliberate path lead to different places, and that the difference matters. Not because one path is heroic and the other cowardly, but because one path develops the capacities that make human consciousness valuable and the other, gradually, erodes them.
Segal reaches for this recognition in his closing chapters, when he argues that human value has shifted from production to judgment, from execution to the capacity to decide what is worth executing. The argument is correct, but Havel would push it further. The shift is not merely economic. It is existential. It is a shift in the locus of human meaning — from the satisfaction of having built something to the more demanding satisfaction of having chosen wisely what to build, and of having built oneself, through the accumulation of truthful practices, into a person capable of choosing wisely.
This is the existential revolution that the AI transition makes possible — and that the AI system, left to its own logic, will prevent. The possibility is real: the tools free human beings from the mechanical labor that consumed their cognitive bandwidth, and the freed bandwidth could be invested in the development of the capacities that matter most — judgment, questioning, care, the specific form of attention that only a conscious being in an unconscious universe can provide.
The prevention is also real: the system's incentive structure channels the freed bandwidth back into production, converting the liberation into a new form of servitude that is harder to see because it looks like freedom.
Between the possibility and the prevention lies the space where the existential revolution must occur — the space where individuals choose, daily and without fanfare, whether to invest the freed hours in the aims of life or the aims of the system. Havel would say that the choice is available to everyone, that no institutional position or professional status is required, and that the accumulated effect of individuals making the choice truthfully is the only force capable of transforming a system that operates through the accumulated compliance of individuals making the choice automatically.
The existential revolution is not a program. It is not a policy recommendation. It is not a framework or a methodology. It is the decision — made this morning, remade this afternoon, renewed tomorrow — to live in accordance with what one has seen, rather than in accordance with what the system rewards. The decision is small. Its consequences are not.
In 1984, Havel delivered an address he was not permitted to deliver in person. The speech, "Politics and Conscience," was written for the University of Toulouse, which had awarded him an honorary doctorate. The Czechoslovak authorities would not allow him to travel. The dominant approach to AI governance in 2025 and 2026 is technocratic. It asks: How should AI systems be regulated? What disclosures should companies make? What risks should be assessed? The democratization is real, but it operates within a political economy that distributes its benefits unequally, and the inequality compounds with each cycle of amplification.
Havel's "Politics and Conscience" offers a framework for engaging with this inequality that the technocratic approach cannot provide. The framework begins with the recognition that political economy is not a natural phenomenon — it is a human construction, sustained by human decisions, and therefore open to human revision. The distribution of AI's benefits is not determined by the technology. It is determined by the institutional structures within which the technology operates — the funding models, the corporate governance structures, the educational systems, the regulatory frameworks, the cultural norms that together determine who gets access to what, when, and on what terms.
Conscience, in Havel's sense, is the faculty that perceives the gap between how these structures operate and how they should operate — between the system's actual distribution of benefits and costs and the distribution that the aims of human life would require. The AI amplifier does not care about this question. That is the point. The amplifier carries whatever signal it receives, with perfect indifference to the signal's content or the consequences of its amplification. Feed it the signal of a well-resourced corporation optimizing for quarterly returns, and it amplifies that signal with the same fidelity it would bring to the signal of a teacher trying to develop her students' capacity for genuine thought. The amplifier does not distinguish between signals that serve the aims of life and signals that serve the aims of the system. That distinction is the work of conscience — of people who perceive the difference and act on what they perceive.
Segal's concept of the "priesthood" — the community of people with deep understanding of complex systems who bear a special responsibility for how those systems affect others — is a version of Havel's politics of conscience applied to the technology sector. The builders who understand how the systems work, who can see downstream where the current flows and what life it will support or destroy, bear a responsibility that their understanding creates. Not because understanding confers authority, but because understanding removes the excuse of ignorance.
But Havel would note a danger in the priesthood metaphor that Segal identifies but does not fully resolve: the danger that the priesthood becomes a new form of the technocratic class, managing the system's consequences without questioning the system's logic. A priesthood that regulates the flow without asking whether the river should be flowing through this valley is a priesthood in service of the system rather than in service of life. Conscience, in Havel's framework, is the check against this transition. Is the capability I am amplifying directed toward something that matters — not something that the market rewards, not something that the metrics capture, but something that the aims of human life actually require?
These questions cannot be answered by the amplifier. They cannot be answered by the market. They cannot be answered by the regulatory framework. They can only be answered by individuals exercising conscience — perceiving the gap between what is and what should be, and acting on the perception despite the system's constant pressure to replace conscience with calculation.
Havel understood that this kind of politics is harder than the technocratic kind. It offers no clean solutions, no scalable frameworks, no metrics of success. It offers only the ongoing, exhausting, never-finished work of perceiving accurately and acting on the perception. But he also understood that it is the only kind of politics that can address the question the technocratic approach cannot reach — the question of what the system is for, and whether what it is producing is a world that human beings can recognize as their own.
The amplifier will amplify. The river will flow. The question is not whether to participate — the system has foreclosed that question — but whether the participants will bring conscience to their participation, or whether the calculation will replace the conscience so completely that the question ceases to be askable.
In a room in Toulouse, a speech was read on behalf of a man who was not permitted to travel. The speech argued that politics begins with conscience, and that the abandonment of conscience in favor of system management is the characteristic failure of the modern age. The man who wrote the speech spent years in prison for the argument it contained. The argument has not been refuted. It has been ignored — which is, in the age of amplification, a more effective form of suppression than refutation could ever be.

Havel spent the final decade of his life as president of a country that no longer existed in the form in which he had fought for it. Czechoslovakia became the Czech Republic and Slovakia in 1993, and Havel — who had argued passionately against the split — found himself leading half of the nation he had helped liberate. If the brief cites the right cases, why ask whether the citations reflect legal reasoning? If the code compiles, why ask whether the developer understood the logic?
Havel spent his life arguing that this question — why ask? — is the question on which everything depends. The society that stops asking whether the words it uses carry meaning is a society that has lost access to truth — not because truth has been suppressed, but because the medium through which truth is communicated has been degraded to the point where truth and performance are indistinguishable.
The weight of what we build includes the weight of the language we produce. Every AI-generated text that is published without acknowledgment, every argument that is assembled without understanding, every communication that sounds like thought but rests on pattern completion, adds to the degradation. And every act of transparency — every moment when a builder says "I used AI for this part and not for that part, and here is why," every instance when a writer checks the reference rather than trusting the fluency, every case where a reader probes beneath the surface rather than accepting the performance — subtracts from it.
The weight is cumulative. It accumulates in both directions. And the direction it accumulates in depends on the choices of the people who produce and consume language — choices made daily, without ceremony, without institutional guidance, in the ordinary course of work and conversation and parenting and education.
Havel's brother Ivan spent his career studying artificial intelligence and cognitive science at Charles University in Prague.
