Tyler Cowen's estimate for how much AI will boost annual economic growth. I heard it and felt deflated. Half a point? I had just watched twenty engineers in Trivandrum operate with the output of a hundred. I had built a product in thirty days that should have taken a year. Half a point felt like someone had measured a hurricane and reported a gentle breeze.

Then I ran the compound math. Half a percentage point sustained over thirty years is a different civilization. Not a slightly improved version of this one. A fundamentally different one — the way the 1970s were unrecognizable from the 1930s, not through a single dramatic event but through the relentless accumulation of a slightly faster growth rate pushing everything just a little further from the familiar, year after year, until the distance is vast.

That is what Cowen does. He takes the feeling — the vertigo, the exhilaration, the terror — and runs it through a discipline that does not care about feelings. Economics. Price signals. Marginal analysis. The cold logic of what markets actually pay for versus what we wish they would pay for.

I needed that discipline. This book needed it.

The Orange Pill argues that AI is an amplifier and the question is whether you are worth amplifying. Cowen's economics specifies the mechanism underneath that claim. When execution becomes abundant, the market stops paying for execution and starts paying for judgment. That is not a metaphor. It is a price signal, observable right now in compensation trends, in the trillion-dollar revaluation of software companies, in the emerging organizational forms where three people with taste outperform thirty people with technical skill.

Chapter 1: The Great Reallocation — When Execution Becomes Abundant

Not gradually, the way prices usually adjust. Not through the slow grind of competition that shaves a few percentage points off margins each year. The collapse was sudden enough that Tyler Cowen's framework for understanding technological transitions — the framework built across three decades of writing about stagnation, growth, and the distribution of returns — became not merely relevant but urgent. A twenty-fold productivity multiplier means that a single worker using the tool can produce output equivalent to what previously required twenty workers without it. In a conventional labor market, this kind of gain is absorbed over decades. The power loom did not produce a twenty-fold multiplier overnight; it took a generation of factory redesign, worker retraining, and institutional adaptation before the full productivity gain was realized. Electricity required even longer — the economic historian Paul David documented that American factories did not capture the full productivity gains of electric motors until they redesigned their physical layouts around the new power source, a process that took thirty to forty years. The AI multiplier arrived without the thirty-year lag. The tool worked inside existing workflows, on existing machines, with existing teams. The only redesign required was cognitive: a willingness to describe what you wanted in plain language rather than translating it through layers of specialized implementation.

This is where Cowen's analysis becomes indispensable. Cowen has argued repeatedly, most forcefully in a widely discussed interview with Dwarkesh Patel in early 2025, that the number one bottleneck to AI progress is not the technology itself but humans and human institutions. The technology arrived fast. The humans did not keep up. Cowen challenges anyone who doubts this to sit down with a committee at a mid-tier state university tasked with developing a plan for using AI in the curriculum, and then to come back and report how that went. The technology is ready. The institutions are not. The bottleneck is us.

But the bottleneck observation cuts deeper than institutional sluggishness. It reaches into the structure of the labor market itself. The entire edifice of knowledge-work compensation rests on an assumption that is no longer true. When Segal's engineer in Trivandrum built a complete feature in two days that had been estimated at six weeks, the event was not an anomaly. It was a price signal. The market was being told, in terms it could not ignore, that the cost of a specific category of labor had just fallen by an order of magnitude.

Where do the rents go when execution becomes abundant? This is the question that marginal analysis was built to answer. In any market, the price of a good is determined not by its total utility but by the utility of the marginal unit — the last unit consumed. When execution was scarce, the marginal unit of execution was expensive. Every additional developer hired, every additional hour of legal drafting, every additional analyst crunching numbers added real value because the alternative was not having the work done at all. The premium attached to the capacity to execute, and it was enormous.

When AI made execution abundant, the marginal unit of execution crashed toward zero. Not literally to zero — there remain tasks that AI handles poorly, edge cases that require human intervention, domains where the training data is insufficient or the stakes are too high for unsupervised output. But for a significant and growing class of cognitive work, the marginal cost of producing one more unit of output dropped from "the salary of a skilled professional" to "the subscription cost of a software tool divided by the number of tasks it performs."

The rents migrated. They moved upstream, from the capacity to execute toward the capacity to direct. From the hands to the judgment that guides them. From the question "Can you build this?" to the question "Should this be built, and for whom, and why?"

This migration is observable in every industry that knowledge work touches, and it maps precisely onto what Segal describes in The Orange Pill as the inversion from execution to questioning. Segal frames the inversion in moral terms — the human contribution is now the question, not the answer. Cowen's economics confirms the inversion and specifies the mechanism. The market does not pay for what is abundant. The market pays for what is scarce. Execution has become abundant. Judgment remains scarce. Therefore, the market will pay for judgment and stop paying for execution.

The implications cascade through organizational structure with a logic that is both clean and devastating. Consider the traditional software development team: a product manager who defines requirements, a designer who creates interfaces, a frontend engineer who builds the visual layer, a backend engineer who builds the data layer, a quality assurance engineer who tests the output, and a project manager who coordinates the timeline. The team exists because the transaction cost of converting a product idea into working software is high enough to require specialized division of labor.

When AI reduces that transaction cost by a factor of twenty, the optimal team size shrinks. Not because the people are unnecessary in some abstract sense, but because the coordination overhead of a six-person team — the meetings, the handoffs, the miscommunications, the spec documents that lose fidelity at every stage — exceeds the cost of a smaller team using AI to cover the execution layer. Ronald Coase demonstrated in 1937 that firms exist because the transaction costs of market coordination exceed the costs of internal organization. When AI lowers the transaction cost of creation, the Coasian boundary of the firm shifts inward. Smaller teams with higher judgment density outperform larger teams organized around execution bandwidth.

This is not a hypothetical. The Orange Pill documents the organizational form emerging at the frontier: what Segal calls "vector pods," small groups of three or four people whose function is not to build but to decide what should be built. They talk to users. They analyze markets. They debate strategy. They produce specifications that AI tools execute. Five years ago, this structure would have been incoherent. What does a team that does not build actually produce? The answer, it turns out, is the scarce input: direction. The vector pod produces the judgment that the AI cannot supply and that the market will increasingly pay a premium to obtain.

The reallocation creates winners and losers, and the distribution is neither random nor fair. The winners are the people whose skills were always above the execution layer — the architects who understood systems, the product leaders who understood users, the strategists who understood markets. These people were often buried under execution responsibilities that consumed their bandwidth. When AI stripped the execution away, what remained was their actual contribution, visible for the first time, and more valuable than it had ever been.

The losers are the people whose skills were precisely at the execution layer — competent, reliable, professional-grade execution that the market used to reward handsomely because it was hard to produce. These people are not failures. Many are excellent at what they do. They invested years in training, built identities around their craft, earned the market's respect through demonstrated competence. And the market has just informed them, with the brutal efficiency that markets always display, that their competence is no longer scarce enough to command its former price.

Cowen, characteristically, frames this without sentiment. The market does not care whether the expertise was hard to acquire. The market does not care whether the practitioner's identity is bound up in skills being commoditized. The market prices outputs, not inputs. And when the cost of producing a given output falls by an order of magnitude, every compensation structure built on the old cost must adjust.

The adjustment will not be gentle. Median software engineer compensation, which has risen steadily for two decades, faces its first structural threat — not from offshoring, not from bootcamp graduates flooding the market, but from a tool that makes the marginal hour of engineering labor worth dramatically less than it was twelve months ago. The adjustment will not be uniform either. Engineers whose work was primarily execution — translating specifications into code, debugging, writing tests, managing dependencies — face the sharpest compression. Engineers whose work was primarily judgment — deciding what to build, evaluating trade-offs, designing systems that anticipate failure modes — face the opposite: their compensation is likely to rise, because their contribution is now the binding constraint on the system.

The Great Reallocation is not a euphemism for mass unemployment. That framing, inherited from every previous automation panic, misses the structure of what is happening. The total demand for human cognitive labor may not decrease. It shifts upward. More people are needed at the judgment layer than the old organizational structure could accommodate, because the old structure kept most of them busy with execution. When execution is automated, the freed capacity either ascends to judgment or exits the market. The institutional question — the one Cowen identifies as the real bottleneck — is whether societies can build the educational and organizational structures that help people ascend, or whether the reallocation becomes a euphemism for something uglier: a bifurcation between those who direct the machines and those who are displaced by them.

The historical record is not comforting on this point. The Industrial Revolution eventually produced broadly shared prosperity, but "eventually" meant a century of wrenching adjustment, labor unrest, child exploitation, and political upheaval. The question is whether the AI transition can compress that timeline — whether the adaptation can happen in years rather than decades. Cowen's honest assessment, grounded in his study of technology diffusion, is that it probably cannot. The technology moves fast. Institutions move slowly. The gap between the two is where the human cost accumulates.

But Cowen's analysis also points toward something more hopeful than the pure disruption narrative admits. When execution becomes abundant and cheap, the imagination-to-artifact ratio collapses. Ideas that would have died for lack of implementation bandwidth now live. Products that would have taken a year of development now take weeks. The entrepreneur who could never afford a development team can now build a prototype over a weekend. The reallocation is destructive for those whose value was in execution. It is generative for those whose value was always in ideas — ideas that the old cost structure would never have allowed them to realize.

The Great Reallocation is not the end of work. It is the repricing of work according to a new theory of value. The old theory said: you are worth what you can do. The new theory says: you are worth what you can decide should be done. The market is performing the repricing now, in real time, with the characteristic indifference to human comfort that markets have always displayed. The question for every worker, every organization, every nation is whether they will be on the right side of the new price.

Chapter 2: Average Is Over, Revisited

In 2013, Tyler Cowen published Average Is Over, a book that made a prediction so specific it could be tested: the labor market would bifurcate into those who could work effectively alongside intelligent machines and those who could not. The middle would hollow out. The returns to exceptional machine-complementary performance would soar. The returns to average performance would stagnate or decline. The comfortable, stable, median-income career — the bedrock of middle-class identity since the postwar boom — would erode from both sides, squeezed between machines that could handle routine cognitive work and a small elite that could leverage those machines for outsized productivity.

The prediction aged well. Too well, in fact.

What Cowen anticipated over a multi-decade horizon arrived in a compressed timeline that even he did not fully expect. The thesis of Average Is Over was built on the model of freestyle chess — the discovery that human-computer teams could beat both the best humans and the best computers playing alone. The economy, Cowen argued, would evolve in the same direction: the winners would be the people who could collaborate most effectively with intelligent systems, regardless of whether those people were the most credentialed or the most traditionally skilled.

The AI tools that arrived in late 2025 confirmed this with an empirical precision that the chess analogy could only approximate. The Orange Pill documents a backend engineer who had never written frontend code building a complete user-facing feature in two days — not because she had learned a new programming language, but because the AI handled the translation between what she understood conceptually and what the implementation required syntactically. The boundary between what she could imagine and what she could build collapsed to the width of a conversation. She was not the best traditional programmer. She was the best collaborator.

This is the "average is over" thesis made flesh. The median knowledge worker — competent, reliable, capable of executing standard tasks to a professional standard — now competes directly against a tool that can produce comparable output at near-zero marginal cost. Not roughly comparable. Increasingly indistinguishable. The AI-generated code compiles. The AI-drafted brief cites the right cases. The AI-built financial model handles the formulas. The quality is not perfect, but it occupies the space where median human performance lives: good enough, reliable enough, professional enough to pass review.

When "good enough" can be produced for essentially nothing, the price of "good enough" human labor faces compression that no amount of credential signaling or professional gatekeeping can prevent. The legal profession learned this when AI tools began producing first drafts of briefs that junior associates used to spend days writing. The accounting profession learned it when AI generated tax analyses that previously required hours of experienced attention. Software development learned it when Claude Code turned product descriptions into working prototypes while the developer was still outlining the specification document.

Cowen's framework explains why this compression is structural rather than cyclical. In a cyclical downturn, median workers lose jobs temporarily and recover when demand returns. In a structural shift, the demand itself changes shape. The jobs do not come back in their old form because the economic function those jobs served is now performed differently. The question is not whether there will be jobs — there will be. The question is what those jobs require and what they pay.

What the new jobs require is precisely what Cowen predicted in 2013: the capacity to complement machine intelligence rather than compete with it. But the specific form of that complementarity has become clearer since the AI moment. It is not, as some early analyses suggested, about learning to "prompt" effectively — prompt engineering as a skill is already being automated by the tools themselves. The complementarity runs deeper. It lives in what The Orange Pill calls "stakes in the world" — the experience of being a creature that dies, that loves particular other creatures, that cares about outcomes in ways shaped by biography, mortality, and the accumulated weight of lived experience.

Cowen himself would put this in less poetic and more economic terms. The complementarity is in the judgment function — the capacity to evaluate, select, and direct that arises from having preferences that are rooted in real-world consequences. An AI can generate ten possible product designs. It cannot tell you which one your customers will love, because love is not a pattern in training data. It is a response to something that meets a need the customer may not have been able to articulate. The person who can identify that need, who can look at ten competent options and choose the one that resonates — that person is performing the scarce function that the market will pay for.

This returns to a distinction Cowen has drawn between stated preferences and revealed preferences — one of his most reliable analytical tools. Stated preferences are what people say they want. Revealed preferences are what people actually do with their time and money. The AI discourse is dominated by stated preferences: surveys showing workers are "concerned" about AI, polls showing the public is "worried" about automation, corporate announcements about "responsible AI adoption." The revealed preferences tell a different story. The revealed preferences show workers adopting AI tools as fast as they can access them, using those tools most heavily for the work they like least, and reserving for themselves the work they find most meaningful.

This pattern of revealed preference is deeply informative. It suggests that the bifurcation Cowen predicted is not being imposed on workers from outside. It is being chosen by workers from inside. Given the option, people shed execution and preserve judgment. They delegate the tasks that feel like drudgery and keep the tasks that feel like thinking. The market, simultaneously, is repricing in exactly the same direction: paying less for what the tools can do and more for what they cannot.

The uncomfortable implication — the one Cowen would not shy from and that sentiment cannot obscure — is that not everyone has judgment worth paying for. This sounds harsh. It is harsh. It is also the economic reality that the "average is over" thesis describes. When execution was the scarce input, organizations needed large numbers of competent executors, and competent execution was a skill that could be developed through training and practice. Judgment is different. It is built through experience, yes, but also through something less trainable: the specific configuration of intelligence, curiosity, taste, and willingness to be wrong that produces insight rather than mere competence.

The Orange Pill frames this as the question "Are you worth amplifying?" — a moral question about character and self-knowledge. Cowen's economics translates it into a market question: does the amplified version of you produce output that someone will pay for at a price that exceeds the cost of the amplification? For many people, the answer is yes. For some, emphatically yes — the twenty-fold multiplier applied to genuine taste and judgment produces extraordinary economic value. For others, the answer is less clear, not because they lack worth as human beings but because the specific form of their human capital was optimized for a world that no longer sets the prices.

The silent middle that The Orange Pill describes — the people who feel both exhilaration and loss but lack a clean narrative for either — maps directly onto Cowen's hollowing middle. These are not people without skills. They are people whose skills were priced by a market that has been disrupted. They used AI this morning and produced better work than they could have alone. Then they realized the tool could have done it without them. Both observations are true simultaneously, and neither admits a comfortable response.

Cowen's "average is over" thesis, revisited in 2026, does not soften. It sharpens. The bifurcation has accelerated beyond the original timeline. The returns to exceptional machine-complementary performance are rising faster than predicted, because the machines have become better complements — more fluent, more capable, more responsive to the kind of direction that talented humans provide. The returns to median performance are declining faster than predicted, because the floor of machine-provided competence has risen to meet the ceiling of median human performance and, in many domains, has already exceeded it.

What does this mean for the worker sitting in the silent middle? Cowen's prescription, consistent across his career, is not sentimental. It is empirical. Study the revealed preferences of the market. Identify the tasks that AI handles poorly — the tasks that require genuine judgment, human connection, aesthetic discrimination, the capacity to make decisions under genuine uncertainty with real consequences. Move toward those tasks. Invest in the human capital that complements machine capability rather than competing with it.

This is easier prescribed than accomplished, because the transition is not primarily a skills problem. It is an identity problem. The senior engineer whose identity was built around writing elegant code must reconstruct that identity around something else — perhaps around the architectural judgment that the code-writing supported, perhaps around the product vision that the execution made possible. The reconstruction is painful in ways that economics can describe but not alleviate. The market does not compensate for pain. It compensates for value.

Cowen has observed that under many AI scenarios, the more unhappy people are, the better the economy is doing, because unhappiness correlates with the speed of change, and the speed of change correlates with the magnitude of the productivity gains being captured. This is a characteristically Cowen observation: true, uncomfortable, and delivered without the apologetic hedging that most public intellectuals would attach to a claim so likely to be misread. The unhappiness is real. The gains are also real. And the relationship between the two — the fact that transformation and discomfort are not opposites but correlates — is one of the most important features of the current moment.

Average is over. It was over in 2013 when Cowen wrote the book. It is more over now. The question that remains is not whether the middle will hollow — it is hollowing as this sentence is read. The question is how quickly the people in the middle can find the new floor, and whether the institutions that are supposed to help them — schools, employers, governments — can adapt fast enough to matter.

Cowen's honest assessment, informed by decades of studying technology diffusion: probably not. But that assessment is about institutions, not individuals. The individual who reads the price signal clearly, who understands that execution-scarcity was the old premium and judgment-scarcity is the new one, who invests in the human capital that complements rather than competes — that individual has more leverage available today than at any previous moment in economic history. The multiplier is real. The question is what you multiply.

Chapter 3: The Imagination-to-Artifact Ratio as Economic Indicator

Ronald Coase asked the most productive question in the history of organizational economics: Why do firms exist? The answer he proposed in 1937 was elegant and empirically robust. Firms exist because the transaction costs of coordinating activity through the market — finding suppliers, negotiating contracts, enforcing agreements, managing quality — exceed the costs of organizing the same activity internally under a single management structure. The boundary of the firm sits at the point where the marginal cost of internal coordination equals the marginal cost of market coordination. When internal costs exceed market costs, the firm shrinks. When market costs exceed internal costs, the firm grows.

For nearly a century, this framework has explained the structure of the economy with remarkable accuracy. It explains why General Motors vertically integrated its supply chain, why Hollywood moved from studio contracts to freelance production, why the rise of the internet produced a wave of outsourcing and disaggregation. Every shift in transaction costs reshapes the boundary of the firm, and every reshaping produces winners and losers whose fortunes depend on which side of the new boundary they land.

The Orange Pill introduces a concept that functions as a Coasian transaction cost measured at the level of the individual creator rather than the firm: the imagination-to-artifact ratio. The ratio measures the distance between a human idea and its realization as a working artifact. When the ratio is high, creation is expensive, and only the well-resourced create. When the ratio approaches zero, anyone with an idea and the will to pursue it can produce a working artifact through conversation with a machine that understands natural language.

This is a transaction cost. Specifically, it is the transaction cost of creation — the overhead required to convert mental representation into physical or digital reality. And when a transaction cost collapses by an order of magnitude, Coasian logic predicts that the organizational structures built to manage that cost will be reorganized, rapidly and often painfully, around the new cost structure.

Consider what the old imagination-to-artifact ratio looked like in software development. A product manager had an idea. The idea was translated into a requirements document — a lossy compression of the original vision into language that engineers could parse. The requirements document was translated into a technical specification — another lossy compression, this time from business language to engineering language. The specification was translated into code by a team of developers, each handling a piece of the system — more compression, more loss, more opportunities for the original signal to degrade. The code was tested, debugged, reviewed, revised, and eventually deployed, weeks or months after the original idea was conceived, bearing whatever resemblance to the original vision had survived the cascade of translations.

Each step in this cascade was a transaction cost. Each translation consumed time, bandwidth, and fidelity. The total cost was enormous — not in dollars alone, but in the degradation of the original signal. The product that shipped was always a diminished version of the product that was imagined, and the gap between the two was the tax that the imagination-to-artifact ratio levied on every creator.

AI collapsed the cascade. The product manager describes the idea in natural language. The AI produces a working prototype. The prototype is reviewed, refined through conversation, and iterated in real time. The number of lossy translations drops from five or six to one. The signal degradation drops proportionally. The time from idea to artifact drops from months to hours.

Cowen's analysis of this collapse begins where Coase's does: with the organizational implications. When the transaction cost of creation drops by an order of magnitude, the firms and teams that were organized to manage that cost are suddenly oversized. The six-person development team — product manager, designer, frontend engineer, backend engineer, QA engineer, project manager — exists because the cascade of translations required specialization and coordination. When the cascade shortens to a conversation, the coordination overhead of the six-person team exceeds the value it adds. Smaller teams with higher judgment density outperform larger teams organized around execution bandwidth, because the execution bandwidth is now provided by the tool rather than by humans.

This is a testable prediction, and the early evidence supports it. The solo builder Alex Finn, documented in The Orange Pill, produced a revenue-generating product without writing a single line of code by hand.
