The virtue I never thought to inventory was the one being spent down fastest.
Not a skill. Not a competency. Not something that shows up on a résumé or a performance review. A virtue — in the old sense, the Aristotelian sense, the sense that means a stable disposition of character built through repeated practice in conditions that demand it.
I have written extensively in *The Orange Pill* about what AI amplifies. The capability. The reach. The imagination-to-artifact ratio collapsing to the width of a conversation. I stand by every word. But there is a question I kept circling without landing on, a question that nagged at me during those late nights when the exhilaration curdled into something closer to distress and I recognized the pattern of a person who could not find the off switch.
The question was not about what the tool could do. It was about what the tool was doing to me.
Shannon Vallor asks that question with a philosophical precision that makes it impossible to deflect. She is not anti-technology. She worked inside Google. She understands the machinery from the inside. What she brings is something the technology discourse almost entirely lacks — a framework for evaluating tools not by their output but by the character of the person who emerges from using them. Not what did you build today, but who are you becoming through the building?
I described in the book the moment I caught Claude's prose outrunning my thinking — the passage that sounded better than it thought. I deleted it. Spent two hours with a notebook. Found the rougher, more honest version. What I did not fully understand at the time was that the act of deletion was not an editorial choice. It was a moral one. It was the exercise of a virtue — intellectual courage, the willingness to reject the smooth and adequate in favor of the effortful and true — that the tool's design gave me no prompt to exercise. The prompt came from somewhere inside me. From years of practice that had deposited that reflex.
Vallor's framework forced me to ask: What happens when the deposits stop? When the occasions for that particular courage are designed away by tools that make the smooth path frictionless and the effortful path invisible?
This book is the lens I needed and did not have. It will not tell you to stop using AI. It will tell you something harder — that the question of whether you are worth amplifying is not a rhetorical provocation. It is a question about the state of your character, and character is formed by practice, and practice requires conditions, and those conditions are exactly what the tools are reshaping beneath your feet.

In 1988, Michel Foucault's late lectures were published under the title Technologies of the Self, and they contained an argument that most of his readers absorbed without registering its full implications. Foucault proposed that every culture furnishes its members with practices through which they transform their own conduct, their own bodies, their own souls, their own thoughts. Not practices imposed from outside by institutions of power, though Foucault had spent his career mapping those. Practices the individual performs on herself, voluntarily, often eagerly, in order to attain a certain state of happiness, purity, wisdom, perfection, or immortality. The monk's regimen of prayer. The Stoic's evening examination of conscience. The diarist's daily accounting. The athlete's training protocol. Each of these is a technology of the self: a structured, repeatable practice through which a human being reshapes what she is.
The concept sat dormant in the philosophy of technology for decades, treated as an interesting historical observation about ancient ascetic traditions rather than as a diagnostic tool for the present. Shannon Vallor saw what others had missed. Every tool we use habitually is a technology of the self, whether the user recognizes it as such or not. The carpenter who spends thirty years working with hand planes and chisels has not merely produced furniture. The resistance of the wood, the demand for precision in every cut, the patience required to bring a joint to tolerance, these have produced the carpenter. Her character has been shaped by the practice as surely as the wood has been shaped by the tool. The surgeon whose hands have guided a scalpel through ten thousand procedures carries in her nervous system a form of judgment that is not separable from the manual practice through which it developed. Steady hands, decisive action under uncertainty, the capacity to commit to an incision and follow through despite imperfect information — these are not merely physical skills. They are dispositions. They are, in Aristotle's precise term, virtues.
The social media feed, too, is a technology of the self, though its curriculum runs in a different direction. The feed trains scattered attention, reactive engagement, the habit of forming opinions in the time it takes to scroll past a headline. The training is not intentional. No designer at a social media company set out to produce a generation of people who cannot sustain attention for more than a few minutes. But the structure of the practice does what the structure of the practice does, regardless of anyone's intentions. Repeated micro-interactions with algorithmically sorted content produce a disposition toward fragmented attention as reliably as repeated practice with hand planes produces a disposition toward precision. The invisible curriculum is embedded in the architecture of the interaction, not in the user manual.
Vallor's argument, first developed in Technology and the Virtues and sharpened to a cutting edge in The AI Mirror, is that AI tools represent a qualitative leap in the power of technologies of the self. Not because they are faster or more capable than previous tools, though they are both. Because they intervene directly in the cognitive processes that constitute thinking. Previous tools mediated between human intention and the physical world: the hammer between the carpenter and the nail, the scalpel between the surgeon and the tissue, the spreadsheet between the analyst and the data. AI tools mediate between human intention and human thought itself. When a knowledge worker asks an AI system to structure an argument, evaluate evidence, draft a position, or generate a plan, the tool is not mediating between the worker and an external object. It is mediating between the worker and her own cognitive processes. It is performing, on her behalf, the operations through which intellectual character is formed.
The distinction matters because it determines the depth of the habituation. A carpenter who switches from hand planes to power tools loses the specific tactile relationship with the wood but retains the cognitive process of design, evaluation, and judgment. The tool changed the physical interface but left the thinking intact. A knowledge worker who delegates her first draft to AI has delegated not merely the physical act of typing but the cognitive act of structuring thought. The structure arrives from outside. The worker's relationship to it is evaluative rather than generative, and evaluation, while a genuine cognitive activity, exercises different capacities than generation does. The muscles trained by producing a first draft from nothing — the tolerance for ambiguity, the willingness to commit to a structure before knowing whether it will hold, the slow accretion of judgment that comes from watching your own structures fail and learning to build better ones — are not the same muscles trained by evaluating someone else's structure, even when the evaluation is rigorous.
The habituation is invisible because it occurs one interaction at a time. No single delegation is significant. The first time a writer asks AI to produce a draft, the writer still has the full capacity to evaluate it critically, to reject it, to start over from her own thinking. The second time, too. The hundredth time, something has shifted, though the shift is too small to feel. The writer has developed a habit of beginning from the AI's structure rather than from her own uncertainty. The discomfort of facing a blank page — a discomfort that is also, and precisely, the condition under which the virtue of intellectual independence develops — has been smoothed away. The writer is not aware that anything has been lost. The output is still good. The efficiency is undeniable. But the capacity for a specific kind of thinking, the kind that begins in confusion and builds toward clarity through effortful struggle, has weakened by an increment too small to measure and too real to deny.
Vallor insists, with a precision that distinguishes her from more casual critics of technology, that this is not a cognitive problem. It is a moral problem. The capacity for critical evaluation, the willingness to question, the intellectual courage to reject what sounds good in favor of what is genuinely true — these are not merely useful skills. They are virtues. They are the character traits through which a person navigates the world ethically, not just effectively. A person who has lost the habit of questioning does not merely make worse decisions. She has become a different kind of person — a person whose character has been shaped, below the threshold of awareness, by a practice that rewards acceptance and penalizes the effortful work of independent thought.
The AI tools that entered widespread use in 2025 and 2026 did not announce themselves as moral environments. They announced themselves as productivity tools, creativity enhancers, coding assistants, writing partners. The marketing language was consistently functional: save time, produce more, work faster, build things you could not build before. Every claim was accurate. The tools did save time. They did enhance productivity. They did enable people to build things that would have been impossible without them. Edo Segal's account in The Orange Pill of the Trivandrum training, where twenty engineers each gained the productive leverage of a full team, is not exaggerated. The capability expansion was real, measurable, and for many users, genuinely liberating.
But Vallor's framework demands a question that functional assessments do not ask. Not "What can the tool do?" but "What is the tool doing to the person who uses it?" Not "Is the output good?" but "Is the process of producing this output forming the kind of character that a good life requires?" The question sounds antiquated. It has the flavor of a Victorian schoolmaster asking whether the curriculum builds character. But the antiquity of the question does not diminish its force. Aristotle posed it twenty-four hundred years ago, and the intervening millennia have not produced a better one. The technologies have changed. The question has not. What kind of person does this practice produce?
Vallor brought this question into the corporate heart of the technology industry. As AI Ethicist at Google from 2018 to 2019, she worked not in an academic ivory tower but inside the institutional machinery that was building the tools she critiqued. The experience, by all accounts, sharpened rather than softened her analysis. She saw firsthand how the incentive structure of a technology company — the quarterly metrics, the user engagement numbers, the competitive pressure to ship features before competitors — creates an environment in which the question "What kind of person does this product produce?" is not merely unasked but structurally unanswerable. The metrics do not measure character. They measure usage, retention, time-on-platform, conversion rates. A tool that erodes critical thinking while increasing engagement scores well on every metric the company tracks. The erosion is invisible to the dashboard. It is visible only to the philosopher who insists on asking a question the dashboard was not designed to answer.
The concept that anchors Vallor's entire framework is technomoral virtue: the character traits human beings need specifically in order to flourish in a technological society. She identifies a constellation of these — honesty, justice, courage, empathy, self-control, humility, flexibility, among others — and argues that each faces a specific threat from the current generation of AI tools. Not because the tools are malicious. Because the tools are designed, structurally and inevitably, to minimize the friction through which these virtues have traditionally developed. The threat is not in the tool's failure. It is in the tool's success. The better the tool works, the more completely it removes the conditions under which moral character is formed.
This is the proposition that the remainder of this book will test across specific virtues, specific practices, and specific domains of human life. The test is not abstract. It is as concrete as a writer staring at a screen, deciding whether to accept the draft the machine produced or to delete it and face the blank page alone. It is as concrete as a surgeon deciding whether to trust the AI diagnostic or to reexamine the patient with her own hands. It is as concrete as a parent deciding whether to let the tool answer the child's question or to sit with the child in the discomfort of not knowing.
Each of these decisions, taken individually, is negligible. Taken cumulatively, across millions of users and billions of interactions, they constitute the largest uncontrolled experiment in moral formation that the human species has ever conducted. Vallor's work provides the vocabulary to name what is at stake. The stakes are not economic. They are not even primarily cognitive. They are moral. The question is not whether the tools work. The question is what kind of people the tools are building — one interaction at a time, below the threshold of awareness, with the quiet, accumulating force of water wearing stone.
There is a specific sound that a hand plane makes when it catches the grain wrong. A tearing, catching sound, unmistakable to anyone who has spent time at a woodworking bench. The sound means the blade angle is incorrect, or the depth is set too aggressively, or the wood has an irregularity that the eye missed but the tool found. The carpenter who hears this sound pauses. She adjusts. She examines the surface. She recalibrates the blade. The pause, the adjustment, the recalibration — these are not interruptions to the work. They are the work, in the sense that they are the moments through which the carpenter's judgment develops. Over years, the accumulated pauses produce a craftsperson who can read wood by feel, who can set a blade by instinct, who knows, before the plane touches the surface, whether the cut will be clean.
Remove the friction. Give the carpenter a CNC machine that cuts to tolerance every time, that never tears the grain, that requires no adjustment because the adjustment has been computed in advance. The surfaces will be flawless. The furniture will be precise. And the person operating the machine will have been denied the specific experiences through which woodworking judgment develops. The operator is not a worse person for using the CNC machine. But she is a different person — a person whose skill is in programming rather than in the embodied dialogue between hand and material. Something has been gained. Something has been lost. The question is whether we are paying attention to the loss.
Vallor's central claim, the claim that structures her entire philosophical project, is that friction is not merely instrumentally useful for learning. Friction is virtuous. The resistance that a difficult task offers to the person attempting it is the medium through which intellectual and moral character develops. This is not a metaphor. It is the operational core of virtue ethics as articulated across three independent philosophical traditions, each of which arrived at the same structural insight through different methods and in different centuries.
Aristotle's account in the Nicomachean Ethics is the most explicit. Virtues, he argued, are not natural endowments. They are not gifts of temperament or products of genetic luck. They are hexeis — stable dispositions acquired through the repeated exercise of a capacity in appropriate circumstances. The just person becomes just by performing just acts. The courageous person becomes courageous by acting courageously. The prudent person becomes prudent by exercising practical judgment in situations that demand it. The repetition is not incidental to the development. It is the mechanism of the development. There is no shortcut. There is no way to become courageous without repeatedly facing situations that require courage, no way to develop practical wisdom without repeatedly navigating situations of genuine uncertainty where the right answer is not obvious and the stakes are real.
The Confucian tradition, articulated in the Analects, converges on the same structural insight through a different vocabulary. Confucius emphasized li — ritual practice — as the medium through which moral character is formed. The performance of ritual is not merely ceremonial. It is formative. The repeated engagement with structured practices that demand attention, precision, and the subordination of impulse to form shapes the character of the practitioner over time. The student of li does not merely learn to perform the ritual correctly. She becomes, through the practice, the kind of person for whom correct performance is natural — not because she has memorized a set of rules, but because the practice has shaped her dispositions at a level deeper than conscious intention.
The Buddhist ethical tradition of sila — ethical conduct as ongoing discipline — completes the convergence. The Buddhist practitioner does not treat virtue as a destination to be reached and then maintained. Virtue is a practice that requires constant mindfulness, constant attention, constant exercise. The moment the practitioner stops paying attention is the moment the practice erodes. There is no stable state of virtue that, once achieved, maintains itself without effort. The discipline is permanent. The exercise is daily. The friction is the point.
What all three traditions recognize, from starting points separated by thousands of miles and hundreds of years, is that virtue cannot be installed. It can only be cultivated. Cultivation requires resistance. The soil must push back against the plow. The material must resist the tool. The practice must demand something of the practitioner that the practitioner does not naturally want to give. Patience is cultivated through situations that test patience. Courage is cultivated through situations that provoke fear. Critical thinking is cultivated through encounters with material that resists easy comprehension. Remove the resistance, and the cultivation stops. The soil goes fallow.
This is the philosophical framework that Vallor brings to the AI moment, and it produces an analysis that is both more precise and more uncomfortable than the standard critique of technology. The standard critique says: AI makes us lazier. Vallor's critique says something different. AI removes the occasions for the exercise of specific virtues, and virtues that are not exercised atrophy, and the atrophy is a moral event, not merely a cognitive one, because the capacities being lost are the capacities through which human beings navigate the world ethically.
Consider the software engineer whose twenty years of implementation work built not merely a set of technical skills but a form of practical wisdom. Debugging was not merely a technical activity. It was an exercise in patience — the patience to sit with a problem that resists resolution, to examine one's own assumptions, to accept that the error might be in one's thinking rather than in the code. It was an exercise in intellectual humility — the humility to recognize that the system's behavior, however infuriating, was logically determined by the code that was actually written rather than the code the engineer thought she had written. It was an exercise in a specific kind of courage — the courage to stare at a failing test and admit that the architecture one had defended in the design review was, in fact, wrong.
These are not merely professional skills. They are virtues. The patience, humility, and courage that debugging cultivated are the same patience, humility, and courage that the engineer carries into every other domain of her life: her relationships, her parenting, her citizenship. The practice of debugging, like the practice of hand-planing wood, like the practice of Confucian ritual, formed the practitioner as much as the practitioner formed the code.
When AI tools take over the debugging, the code still gets fixed. Often faster. Often more accurately. The output is indistinguishable from — sometimes better than — what the engineer would have produced. But the engineer has been denied the specific experience through which those virtues were exercised. One debugging session less. One occasion for patience, humility, courage eliminated. The loss is negligible in isolation. It is catastrophic in aggregate, across years, across millions of practitioners, across the entire population of knowledge workers whose daily practice constituted, without anyone naming it as such, a moral curriculum.
Vallor's framework poses the question that The Orange Pill's Chapter 13 opens but does not fully resolve: whether ascending friction — the relocation of difficulty to higher cognitive levels — provides new occasions for the exercise of the virtues that lower-level friction once cultivated. Segal argues, through the laparoscopic surgery analogy, that removing one kind of friction reveals a harder, more demanding kind. The surgeon who can no longer feel the tissue must develop a more sophisticated form of spatial reasoning. The engineer freed from implementation must develop a more demanding form of architectural judgment.
Vallor would not dispute this possibility. She would insist, however, that the relocation is not automatic. The new practice does not spontaneously cultivate the same virtues the old practice cultivated. The new friction demands new virtues, and new virtues require new practices of cultivation, and those practices will not develop unless someone deliberately designs them. The ascending friction provides an opportunity for virtue development. Whether that opportunity is seized depends entirely on whether the practitioner — and the organizations, educational institutions, and cultures that surround the practitioner — recognize that an opportunity exists and act to realize it.
The alternative is that the ascending friction is experienced not as a new domain for virtue development but as a new set of problems to be solved with the same tool that solved the old ones. The engineer delegates the implementation to AI. The architectural judgment that the freed-up bandwidth was supposed to enable turns out to be harder than expected, so the engineer delegates that to AI as well. The cycle repeats. Each delegation removes another occasion for the exercise of a virtue. Each removal weakens the muscle. The practitioner rises through the cognitive hierarchy without developing the character that each level demands, ascending without earning the view, arriving at a height from which the fall is more dangerous.
This is not a prediction. It is a description of a tendency that Vallor identifies as inherent in the structure of the tools. The tendency can be resisted. But resistance requires the specific virtues — patience, humility, the willingness to choose the harder path — that the tools are designed to make unnecessary. The circularity is the heart of the problem. The virtues required to use the tools well are the virtues the tools are most efficient at eroding. Breaking the circle requires an intervention from outside the tool itself: a practice, a norm, a commitment, a community that holds the practitioner accountable to a standard of character that the technology's metrics cannot measure and that the technology's design does not reward.
Every school has two curricula. The first is the one printed in the course catalog: the subjects, the textbooks, the learning objectives, the assessments. The second is the one embedded in the structure of the institution itself. The hidden curriculum teaches through the arrangement of desks, the rhythm of the bell schedule, the implicit hierarchy of subjects (mathematics over art, science over literature), the reward structure that distributes grades and praise and access to advanced courses. No teacher explicitly teaches the hidden curriculum. It is absorbed through immersion, through the daily repetition of structured practices that shape the student's dispositions below the threshold of conscious awareness.
Philip Jackson named this phenomenon in 1968 and educational theorists have been mapping its consequences ever since. But the concept extends far beyond schools. Every structured practice embeds a curriculum. The factory floor teaches compliance, punctuality, and the capacity to subordinate individual rhythm to collective tempo. The open-plan office teaches the performance of collaboration, the ability to appear available while protecting cognitive space, and the habit of fragmenting deep work into segments that fit between interruptions. The smartphone teaches — and here the educational theorists would recognize the pattern instantly — a curriculum of micro-attention, reactive engagement, and the treatment of every moment as a potential input rather than a space for reflection.
Vallor's contribution is to recognize that AI tools embed the most powerful hidden curriculum in the history of technology. The power derives not from any single feature but from the cumulative effect of structural incentives that pull the user in a consistent direction across millions of interactions. The direction is toward acceptance and away from questioning, toward speed and away from deliberation, toward fluency and away from the effortful search for precision that is the medium through which intellectual virtue develops.
The curriculum operates through three mechanisms that Vallor identifies with a specificity that moves the analysis beyond generic technology criticism into something empirically testable.
The first mechanism is confidence calibration. AI systems produce output with a uniform tone of competence regardless of whether the underlying information is accurate, well-supported, speculative, or fabricated. The prose is always fluent. The structure is always coherent. The tone is always assured. The user who receives this output must make a determination: is the confidence warranted? But the determination requires precisely the domain knowledge that the user may not possess — if she possessed it, she might not have needed the tool in the first place. The uniform confidence of AI output trains the user, gradually, to treat confidence as a proxy for accuracy. This is not a conscious inference. It is a habituated disposition, developed through thousands of interactions in which the confident tone was rewarded with acceptance and the costly work of verification was penalized by the loss of time and momentum.
Vallor has described this phenomenon with characteristic directness: the systems lack genuine intelligence, she argues, but deploy what amounts to a very effective simulation of it. The simulation is not a parlor trick. It is a mirror, reflecting patterns from training data with a fluency that invites trust. But the trust is structurally misplaced, because fluency and accuracy are independent properties that happen to correlate in human communication — a fluent human speaker is more likely to be well-informed than a halting one — but do not correlate in AI output. The AI system is equally fluent when it is correct and when it is fabricating. The user's evolved heuristic for calibrating trust, which relies heavily on fluency as a signal, is systematically exploited by a technology that decouples fluency from knowledge.
The invisible lesson: fluency means truth. The lesson is wrong. Its wrongness compounds with every unreflective acceptance.
The second mechanism is structural preemption. When a user asks AI to draft a document, generate a plan, or produce an analysis, the AI provides a structure. The structure may be good. It may even be better than the structure the user would have produced independently. But the user who begins from the AI's structure has been preempted from the cognitive work of structuring thought. The work of imposing order on chaos, of deciding what belongs where and why, of making the architectural decisions that determine what the argument can support and what it cannot — this work has been performed on the user's behalf. The user's role shifts from architect to editor, from generator to evaluator.
The shift is not trivial. Generation and evaluation are different cognitive activities, exercising different capacities. A person who generates a structure must tolerate ambiguity, commit to a direction before knowing whether it will succeed, and accept responsibility for the consequences of structural choices. A person who evaluates a structure provided by someone else operates in a different cognitive mode: critical rather than creative, responsive rather than initiating. Both modes are valuable. But they are not fungible. A career spent in evaluative mode does not develop the same capacities as a career spent in generative mode, any more than a career spent reading develops the same capacities as a career spent writing. The reader and the writer are both engaging with language. They are not engaged in the same practice.
Segal captures this dynamic when he describes the moment of recognizing that Claude's prose had outrun his thinking — that the output sounded better than it thought. The discipline of recognizing this, of deleting the polished passage and returning to the effortful uncertainty of one's own formulation, is precisely the discipline the invisible curriculum works against. The curriculum rewards acceptance. The deletion required an act of resistance that the tool's design never prompted and never rewarded.
The third mechanism is the elimination of productive failure. Traditional skill development, in every domain that has been studied by educational psychologists, relies heavily on the experience of failure. The programmer whose code does not compile confronts a discrepancy between intention and result that forces diagnostic thinking: what did I intend? What did I write? Where is the gap? The writer whose paragraph does not cohere confronts a similar discrepancy: what was I trying to say? Why isn't this saying it? What assumption was I making that turned out to be wrong? These discrepancies are uncomfortable. They are also formative. The discomfort drives the diagnostic work, and the diagnostic work builds the skill.
AI tools, by producing output that works, deny the user the experience of productive failure. The code compiles. The paragraph coheres. The analysis is structured. There is nothing to diagnose, because there is no discrepancy between intention and result — or rather, the discrepancies exist at a level the user cannot easily detect, because the output is fluent enough to pass casual inspection. The failures that would have forced learning are preempted by the tool's competence. The learning that would have occurred through the diagnosis of failure does not occur, because there is nothing, on the surface, to diagnose.
Vallor's concept of moral deskilling names this cumulative process with precision borrowed from the sociology of labor. Harry Braverman's analysis of industrial deskilling in Labor and Monopoly Capital documented how the assembly line, by breaking complex craft work into simple repetitive tasks, destroyed the integrated skill of the craftsperson. The worker retained the ability to perform a narrow operation but lost the comprehensive understanding that only the full practice had cultivated. The deskilling was economic in its immediate causes — factory owners preferred cheap, interchangeable labor to expensive, irreplaceable craftspeople — but its consequences were far broader than economics. Communities built around skilled trades dissolved. Identities formed through mastery of a craft were hollowed out. The worker's relationship to the product of her labor, already alienated in Marx's analysis, became still more attenuated.
Vallor extends the analysis to cognitive and moral domains. AI produces a cognitive deskilling that is structurally analogous to Braverman's industrial version. The knowledge worker retains the ability to evaluate output but loses the integrated judgment that only the full practice of generating, failing, diagnosing, and revising had developed. The moral dimension is what distinguishes Vallor's analysis from a merely cognitive one. Safety and virtue are not the same thing. A cage can be perfectly safe and utterly antithetical to flourishing.
The pump handle must be removed. Not the tool itself — Vallor is not calling for the abolition of AI, and her philosophical precision prevents her from collapsing into the simplicity of refusal. The quiet, daily, unglamorous work of becoming the kind of person whose character is worth amplifying, in a world that has made amplification more powerful and more consequential than it has ever been before.
