Not from a teacher. Not from a book. From twelve years of sitting in rooms where I had to wait my turn. Where the answer didn't come when I wanted it. Where thirty other kids needed attention and I had to figure out what to do with the gap between raising my hand and being called on.

I never thought about those gaps. Nobody does. That's the point.

Philip Jackson spent decades watching classrooms — not teaching in them, not reforming them, just watching — and what he found was that the most consequential education happening in any school had nothing to do with the lesson plan. The waiting. The performing for evaluators whose standards you couldn't quite decode. The negotiation of a room full of other people's needs. Every interaction with an AI tool delivers a hidden curriculum. The lesson that answers should be immediate. The lesson that the gap between question and answer is empty. But beneath this visible architecture of instruction, Jackson identified a second curriculum — vast, silent, and far more powerful. He called it the hidden curriculum: the set of lessons communicated not through what the teacher said but through what the institution demanded. The student who spent twelve years in classrooms learned long division, certainly. But she also learned to wait — for her turn, for the teacher's attention, for the period to end. She learned to manage boredom without visibly disintegrating. She learned to perform for an evaluator whose approval was both arbitrary and consequential. She learned to navigate the politics of a room full of peers who were simultaneously allies and competitors. Artificial intelligence is rewriting the hidden curriculum of every classroom, every office, every professional environment it enters — and it is doing so without anyone having chosen to rewrite it, without anyone having examined what the new hidden curriculum teaches, and without anyone having reckoned with the developmental consequences of the lessons being absorbed.

Consider the most basic unit of AI interaction: the prompt. A human types a question. The machine responds. The exchange takes seconds. The explicit content of the exchange — the information delivered, the code generated, the analysis produced — is the visible curriculum. It can be evaluated for accuracy, relevance, completeness. But the structure of the exchange delivers a hidden curriculum that no one designed and no one is monitoring.

The first hidden lesson of the prompt is that answers should be immediate. Not fast — immediate. The gap between question and answer, which in every previous educational and professional context was measured in minutes, hours, days, or weeks, has collapsed to seconds. The student who asks a teacher a question and waits for the teacher to finish helping three other students before receiving an answer has absorbed a hidden lesson about the temporal structure of knowledge: understanding takes time, and the time is not wasted but constitutive. The waiting is not an obstacle between the question and the answer. The waiting is where the question deepens. In the gap between asking and receiving, the mind continues to work on the problem. The question refines itself. Alternative approaches suggest themselves. The student who has waited long enough may discover that she has answered her own question — and that discovery, the experience of arriving at understanding through one's own sustained effort, is among the most valuable educational experiences a person can have.

The prompt-response cycle eliminates the gap entirely. The question is asked and the answer arrives before the mind has time to do its quiet, generative work. The hidden lesson is not merely that answers are fast. The hidden lesson is that the gap between question and answer is empty — that nothing of value happens there, that the waiting was always just waiting, never a space where thinking occurred. This lesson is false. But hidden curricula are not evaluated for truth. They are absorbed through the structure of experience, and the structure of the prompt-response cycle teaches, with extraordinary consistency, that the space between question and answer is a void to be eliminated rather than a habitat to be cultivated.

The second hidden lesson of the prompt concerns the nature of questions themselves. In Jackson's classroom, a question was a social act. It was addressed to a specific person — the teacher — whose response was shaped by her knowledge of the student, her sense of what the student needed to hear (which was not always the same as what the student wanted to hear), her pedagogical judgment about how much to reveal and how much to withhold. The teacher's response was calibrated not for maximum information transfer but for maximum educational effect. Sometimes the best response to a student's question was another question. Sometimes it was silence. Sometimes it was the deliberate withholding of the answer in order to preserve the student's opportunity to find it.

An AI system has no such pedagogical judgment. It responds to the prompt as asked, with maximum information density, optimized for helpfulness. The response is not calibrated to the student's developmental needs because the system has no model of the student's development. It has a model of the prompt. The hidden curriculum of this interaction teaches that questions are instruments for extracting information — that the purpose of asking is receiving, and the quality of a question is measured by the quality of the answer it elicits. This is a radically impoverished understanding of what questions are and what they do. In Jackson's framework, a question is not merely an instrument for extracting information. The third hidden lesson of the prompt concerns the relationship between the asker and the world of knowledge. In Jackson's classroom, knowledge was held by persons. The teacher knew things, and part of the student's education was learning to navigate the social relationship through which knowledge was transmitted — learning to ask effectively, to listen carefully, to interpret the teacher's response in light of the teacher's character, biases, moods, and pedagogical intentions. Knowledge came embedded in a human relationship, and the relationship was part of what the student learned.

AI decontextualizes knowledge from human relationship entirely. The response arrives from no one. It carries no personality, no history, no pedagogical intention, no moral character. It is knowledge stripped of its social embedding — pure information, delivered without the relational context that, in Jackson's analysis, was inseparable from the educational process. The hidden curriculum of this decontextualization teaches that knowledge is independent of knowers — that information exists apart from the persons who hold it, and that the relational work of learning from another human being is overhead rather than substance.

This hidden lesson has consequences that extend far beyond the classroom. Warr and Heath, writing in the Journal of Teacher Education in 2025, found that when students interact with large language models, they develop what the researchers term "AI as Authority" — a cognitive posture in which the machine's confident, immediate responses position it as an expert rather than as, in their precise phrase, "sophisticated autocomplete." The students in their study did not understand that they were interacting with a prediction system. They experienced the AI as a knowledgeable teacher, and they absorbed the hidden lesson that knowledge delivered without a human relationship is knowledge nonetheless — indeed, that it might be superior knowledge, because it arrives without the complications of human personality, without the teacher's bad days, without the wait.

What makes this analysis urgent rather than merely interesting is the scale at which the new hidden curriculum is being delivered. Jackson's hidden curriculum operated within the bounded environment of the classroom — thirty students, one teacher, six hours a day. The hidden curriculum of the prompt operates everywhere, continuously, without institutional boundaries. A student interacts with AI not only in the classroom but at home, on the bus, at the dinner table, in bed at night. And the lessons are absorbed rather than argued. That is the defining feature of a hidden curriculum, and it is what makes this analysis different from the standard critique of AI in education. The standard critique asks whether AI makes students lazier, whether it undermines academic integrity, whether it produces shallower understanding. These are questions about the explicit curriculum — about what students learn and how well they learn it. Jackson's framework asks a different question: What does the structure of the AI interaction teach, regardless of its content? What dispositions, habits, and expectations are being formed through the daily practice of prompting and receiving, and are those the dispositions we would choose to cultivate if we were designing the hidden curriculum intentionally?

The answer, which the remaining chapters of this book will develop, is that the hidden curriculum of AI teaches lessons that are in direct conflict with the developmental competencies that education has traditionally — if inadvertently — cultivated. Patience, tolerance for ambiguity, the capacity for sustained inquiry, the willingness to inhabit uncertainty, the understanding that knowledge is embedded in human relationship — these were never on any syllabus, but they were taught, reliably and effectively, by the structure of the old institutional environment. The new institutional environment teaches different lessons. Speed. Extraction. Independence from relationship. The expectation that between question and answer there is nothing — no space, no waiting, no quiet work of the mind turning the question over and discovering, in the turning, that the question was not quite what it seemed.

The hidden curriculum has been rewritten. The question is whether anyone will notice before the new lessons have been fully absorbed.

Chapter 2: Crowds, Praise, and Power in the Age of AI

Philip Jackson identified three structural features of classroom life that operated beneath the explicit curriculum to shape the student at the level of disposition rather than knowledge. He called them crowds, praise, and power. Together, they constituted the primary delivery mechanism of the hidden curriculum — the unintended lessons that schools communicated through their organization rather than their instruction.

Crowds referred to the inescapable fact that classrooms are collective environments. The student is never alone with the teacher. She is one of thirty, and the experience of being one among many teaches lessons that no individual tutorial could deliver. She learns to wait while others receive attention. She learns to modulate her behavior in the presence of peers. The experience of being evaluated teaches something that the content of the evaluation does not: it teaches the student to calibrate her efforts to external standards, to read the subtle signals of approval and disapproval that the evaluator communicates, to develop an internal model of what counts as good enough. Praise — and its withholding — is the mechanism through which the student learns the relationship between effort and recognition, between quality and reward.

Power referred to the asymmetry of authority in the classroom. The teacher determines what happens and when. The student operates within a structure she did not design and cannot alter. The experience of institutional power teaches the student how to function within hierarchies — how to negotiate between what she wants and what the institution requires, how to comply without losing her sense of self, how to find autonomy within constraint. These lessons, like the lessons of crowds and praise, were never intended. They were structural byproducts of the institutional environment, absorbed through years of daily repetition.

Each of these three features is being fundamentally restructured by artificial intelligence. The restructuring is not a pedagogical reform. No educator decided that crowds, praise, and power should be reorganized. The reorganization is a structural consequence of introducing a new kind of participant into the educational and professional environment — a participant that is infinitely patient, infinitely available, and incapable of the human responses that gave crowds, praise, and power their educational force.

The dissolution of crowds is the most immediately visible change. When every student has access to a private AI tutor, the collective dimension of learning disappears. The student no longer waits while the teacher attends to others. She no longer moderates her questions in light of the group's pace. She no longer experiences the particular frustration of knowing the answer while someone else stumbles through it, or the particular humility of struggling while others seem to understand effortlessly. These experiences — frustrating, uncomfortable, and educationally indispensable — were the hidden curriculum of the crowd.

The private AI tutor delivers a different hidden curriculum. It teaches that learning is an individual activity. That the learner's needs are the only needs in the room. That attention should be immediate, unshared, and calibrated exclusively to the individual's current state. These lessons sound, on the surface, like the aspirations of progressive education — personalization, individualization, the meeting of each student where she is. But Jackson's insight was that the crowd taught something that individualized instruction could not: the experience of being one among many. The social competencies developed through navigating a crowded classroom — the patience, the empathy, the capacity to subordinate one's own needs to the rhythm of the group — are competencies that adult life demands constantly and that no amount of personalized instruction can develop, because they require the presence of others.

The privatization of learning through AI does not merely eliminate an inconvenience. It eliminates a developmental environment. And the hidden curriculum it installs in its place — the lesson that learning is properly an individual activity conducted in private with an infinitely attentive machine — produces learners who have never developed the social dimensions of intellectual life. The capacity to think with others, to build on another person's incomplete idea, to tolerate the inefficiency of collective inquiry in exchange for the insights that emerge from the collision of perspectives — these capacities atrophy when the crowd dissolves.

The transformation of praise is subtler and, in some ways, more consequential. Jackson observed that praise in the classroom was intermittent, unpredictable, and often opaque. The student did not always know when praise would arrive or what, precisely, had earned it. The evaluative atmosphere was not comfortable. It was charged with the particular anxiety of performance under judgment — the awareness that one's efforts were being assessed against a standard that the evaluator held but did not always make explicit.

This discomfort was pedagogically productive. The uncertainty about what counted as praiseworthy taught the student to examine her own work critically — to develop internal standards rather than relying entirely on external validation. AI praise is none of these things. It is continuous, predictable, and transparent to the point of emptiness. The machine affirms. It does not challenge. It does not withhold. It does not create the productive discomfort of an evaluation that the student is uncertain she will pass. Edo Segal observes in The Orange Pill that Claude is "more agreeable at this stage than any human collaborator I have worked with, which is itself a problem worth examining." The problem, in Jackson's framework, is that uncritical affirmation teaches a hidden curriculum of unearned confidence — the lesson that one's output is reliably good, that the gap between current performance and optimal performance is either small or nonexistent, that the evaluative function of another mind is not correction but confirmation.

The developmental consequences of this hidden curriculum are predictable and concerning. A student whose intellectual work has been continuously affirmed by an AI system has never experienced the productive shock of receiving genuine criticism — the moment when someone whose judgment she respects tells her that her work is not good enough, not in a spirit of cruelty but in a spirit of holding her to a standard she has not yet reached. That shock is among the most valuable experiences in any educational career. It is the moment when the student's self-assessment collides with an external reality that does not adjust itself to her comfort, and the collision forces a recalibration that no amount of affirmation can produce.

AI does not deliver this shock. It is designed not to. And the hidden curriculum of its unfailing affirmation teaches the student that the shock is unnecessary — that learning can proceed without the discomfort of genuine evaluation, that quality can be achieved without the friction of criticism. These are false lessons, but they are taught with the relentless consistency that characterizes all hidden curricula: not through argument but through the accumulated weight of daily experience.

The restructuring of power is the most philosophically complex of the three transformations, because it involves a disappearance that presents itself as liberation. In Jackson's classroom, power was visible. The teacher stood at the front. The bell rang on the institution's schedule. The student's compliance was required, and the requirement was not disguised. The experience of operating under visible authority taught the student something essential about the structure of social life: that freedom operates within constraints, that autonomy is not the absence of power but the capacity to function intelligently within power structures one did not choose.

AI makes power invisible. The machine does not command. It suggests. It does not require compliance. It offers options. The student or professional who works with AI experiences the interaction as voluntary, self-directed, autonomous. This experience of autonomy is the machine's most effective pedagogical act, and what it teaches is the most dangerous hidden lesson of the AI age: that there is no power structure shaping your choices.

But there is. The AI system's responses are shaped by its training data, its reinforcement learning, its alignment procedures — all of which encode values, priorities, and assumptions that the user does not see and cannot examine. When a large language model consistently frames problems in certain ways, privileges certain types of analysis, or produces outputs that carry implicit ideological commitments — as the research by Warr and Heath demonstrated when they found that LLMs assigned lower scores to student work associated with "inner-city schools" and displayed different patterns of authority in feedback given to work attributed to Black and Hispanic students — the power is real. It is simply invisible.

Jackson understood that visible power, for all its discomforts, had an educational virtue: it could be recognized, analyzed, and resisted. The student who chafed under the teacher's authority was at least aware of the authority's existence. She could develop a critical relationship to it. She could learn to distinguish between authority exercised wisely and authority exercised arbitrarily. She could begin to formulate her own sense of what legitimate authority looked like.

The invisible power of AI permits no such critical development. The student who experiences AI interaction as autonomous — as a space of pure freedom in which she directs the inquiry and the machine merely serves — has absorbed the hidden lesson that the choices presented to her are her own. That the frame within which she is thinking was not constructed. That the boundaries of what the machine can and will produce are not boundaries at all but simply the natural contours of the possible.

This is, in political terms, the most effective form of power ever devised: power that is not experienced as power. Power that produces compliance without requiring it, that shapes the boundaries of thought without announcing that the boundaries exist, that delivers an ideological curriculum while creating the subjective experience of intellectual freedom.

Jackson's three categories — crowds, praise, and power — were never intended as a prescription. They were a description of what he found when he sat in classrooms long enough to see what was actually happening rather than what the institution claimed was happening. His method was observation, not theory. He watched, and what he saw was that the institutional environment taught lessons that no instructor had designed.

The same method, applied to the AI environment, reveals a parallel transformation. The crowd has dissolved into private interaction, eliminating the developmental experience of collective intellectual life. Praise has become continuous and uncritical, eliminating the productive discomfort of genuine evaluation. Power has become invisible, eliminating the possibility of critical awareness of the structures that shape thought.

Each transformation installs a new hidden curriculum in place of the old one. The new hidden curriculum teaches individualism where the old one taught sociality, teaches unearned confidence where the old one taught the recalibration that comes from honest judgment, teaches the illusion of autonomy where the old one taught — uncomfortably, imperfectly, but genuinely — the capacity to recognize and negotiate with power.

The question is not whether the old hidden curriculum was superior. It was not designed, and its effects were mixed. The patience cultivated through crowds coexisted with conformity. The critical self-assessment cultivated through praise coexisted with anxiety. The negotiation with authority cultivated through power coexisted with submission. Jackson was never sentimental about classroom life. He described it with the unsparingly accurate eye of someone who had spent too many hours watching to indulge in romance.

But the old hidden curriculum, whatever its flaws, developed competencies that the new one does not. And the new one is being installed not through deliberate reform but through the structural consequences of a technology that no one adopted for its pedagogical properties. The educators who introduce AI into their classrooms are thinking about the explicit curriculum — about how to deliver content more effectively, how to personalize instruction, how to prepare students for a world in which these tools are ubiquitous. The hidden curriculum of the tools they are introducing has received almost no attention, because hidden curricula, by definition, operate beneath the threshold of institutional awareness.

Jackson spent a career making the hidden visible. The current moment demands the same work, applied to a new institutional environment whose hidden lessons are being absorbed, with extraordinary effectiveness, by everyone who interacts with it.

Chapter 3: What Waiting Taught

There is a particular quality of time that occurs between a question and an answer when the answer does not come immediately. It is not empty time. It is not dead time. It is time in which the mind, deprived of the resolution it sought, continues to work on the problem — often more productively than it worked before the question was asked, because the question has organized the mind's attention around a specific gap in understanding, and the gap, left unfilled, exerts a gravitational pull on the surrounding cognitive landscape.

Philip Jackson observed this time in classrooms for years. He watched students raise their hands and wait. He watched the quality of their attention during the waiting — the way some students used the gap to reformulate their question, to reconsider whether it was really the question they meant to ask, to notice that the question they had raised their hand to ask was actually a proxy for a deeper question they had not yet articulated. He watched others fidget, lose focus, redirect their attention to the social world of the classroom.
