The thing that haunted me after writing *The Orange Pill* was not any single argument. It was a gap.
I had described the river of intelligence. I had built the beaver metaphor. I had made my case that AI is an amplifier and that the quality of what it amplifies depends on what you bring to it. I believed all of it. I still do.
But there was something I could not explain with the tools I had. The moment when Claude returned the punctuated equilibrium connection during that late-night session — the insight that adoption speed measures pent-up creative pressure, not product quality — I had called it emergence. I had described it honestly. I had admitted that neither of us produced it, that it arose in the space between us.
What I could not do was explain *how*.
Not poetically. Mechanistically. What is the actual process by which two adaptive systems — one biological, one computational — interact and produce something that exists in neither? What determines whether that interaction generates genuine insight or polished emptiness? Why does the same tool, on the same night, sometimes produce connections that change the direction of an argument and sometimes produce confident nonsense dressed in beautiful prose?
John Holland spent sixty years answering exactly these questions. Not about AI — he died in 2015, before the large language model revolution. About ant colonies, immune systems, genetic algorithms, economies, ecosystems. About every system in which simple components interact according to local rules and produce behavior that no designer intended and no individual component contains.
His framework — building blocks, internal models, tagging, the schema theorem, the edge of chaos — is the most precise instrument I have found for understanding what happens when a human sits down with an AI and something unexpected emerges. It does not mystify the process. It specifies it. And the specifications have consequences that the technology industry has not yet absorbed.
Holland's work says that the quality of emergence depends not on the power of the generator but on the sharpness of the selection. That diversity is not a social nicety but a systemic requirement for adaptation. That agents whose internal models stop updating will be overtaken by agents whose models keep learning. That the hidden order will emerge whether we steward it or not.
These are not metaphors. They are mechanisms. And they apply to the human-AI collaboration ecosystem with the same formal precision they apply to the systems Holland spent his life studying.
This book is my attempt to look through Holland's lens and see what it reveals about the moment we are living through. The view is rigorous, sometimes uncomfortable, and more useful than anything else I have found.

John Henry Holland (1929–2015) was an American computer scientist, cognitive scientist, and complexity theorist widely regarded as the father of genetic algorithms and a founding figure in the study of complex adaptive systems. Born in Fort Wayne, Indiana, Holland earned the first computer science PhD ever awarded in the United States, from the University of Michigan in 1959, where he spent most of his career as a professor of psychology, electrical engineering, and computer science. His landmark 1975 book *Adaptation in Natural and Artificial Systems* established the theoretical foundations for genetic algorithms — computational procedures that use variation, selection, and recombination to evolve solutions to problems no designer could solve directly. His later works, *Hidden Order: How Adaptation Builds Complexity* (1995) and *Signals and Boundaries: Building Blocks for Complex Adaptive Systems* (2012), developed a comprehensive framework for understanding how simple agents interacting through local rules produce the emergent complexity observed in ecosystems, economies, immune systems, and cultures. A longtime faculty member at the Santa Fe Institute, Holland's seven-property taxonomy of complex adaptive systems — aggregation, tagging, nonlinearity, flows, diversity, internal models, and building blocks — remains the most widely cited formal framework in complexity science. His work anticipated, decades in advance, the architectural principles that would underlie deep learning and the emergent capabilities of large language models.
In 1995, John Holland published a slim book called Hidden Order that proposed something radical about the world's most interesting systems. Ant colonies, immune systems, stock markets, ecosystems, and cities all share a common architecture, Holland argued, and the architecture's signature feature is that it produces behavior no one designed. The ants find the shortest path to food without any ant knowing the map. The immune system defeats pathogens it has never encountered without any cell understanding immunology. The stock market aggregates the private knowledge of millions of traders into a price signal more accurate than any individual prediction. In every case, the intelligence is not in the agents. It is in the interactions between them. It is emergent — a property of the system that cannot be found inside any of its parts.
Holland spent the next two decades refining this insight into a formal framework of extraordinary generality. Complex adaptive systems, he demonstrated, are not a metaphor. They are a class of systems with identifiable properties — aggregation, tagging, nonlinearity, flows, diversity, internal models, and building blocks — that appear with remarkable consistency across domains that seem, on the surface, to have nothing in common. The framework applies to the evolution of antibiotic resistance and to the formation of traffic patterns and to the way Silicon Valley produces startups. It is the grammar of complexity itself.
The arrival of large language models in the mid-2020s presents what may be the most dramatic instance of emergence Holland's framework was built to explain. These systems were not designed to reason. They were not programmed with rules of logic or creativity or insight. They were trained on patterns — statistical regularities in human language, compressed into billions of parameters — and from those patterns, something emerged that their designers did not fully predict and cannot fully explain. The capacity to draw analogies across domains. The ability to hold a conversational thread across dozens of exchanges. The occasional production of connections so apt that they change the direction of an argument the human thought was already settled.
The conventional debate about AI frames the question as a contest between human intelligence and machine intelligence: What can AI do? What can humans still do better? Where is the boundary? Holland's framework suggests this framing is a category error of the most fundamental kind. It is like asking which ant found the food. The answer is none of them. The route emerged from the colony's interaction pattern — the pheromone trails, the random exploration, the positive feedback loops that amplified successful paths and extinguished unsuccessful ones. No individual ant carried the solution. The solution was a property of the system.
The same structural logic applies to the human-AI collaboration that Edo Segal describes in The Orange Pill. The moment that Segal identifies as his "orange pill" — the irreversible recognition that something genuinely new had arrived — occurred during a late-night session with Claude, when he was struggling to articulate why the speed of AI adoption mattered but was not the point. He had the data: the telephone took seventy-five years to reach fifty million users, radio thirty-eight, television thirteen, the internet four, ChatGPT two months. He knew the numbers told a story. He could not find the bridge between the numbers and the meaning.
Claude returned a connection to punctuated equilibrium — the evolutionary biology concept that species remain stable for long periods and then change rapidly when environmental pressure meets latent genetic variation. The adoption speed of AI, the connection suggested, was not a measure of product quality but a measure of pent-up creative pressure, the accumulated frustration of every builder who had spent years translating ideas through layers of implementation friction. The tool did not create the hunger. It fed a hunger that was already enormous.
Neither Segal nor Claude produced this insight. Segal did not see the connection to punctuated equilibrium. Claude did not intend it, in any sense that the word "intend" can bear scrutiny. What happened was an emergent event — a property of the interaction between a specific human question, shaped by a specific biography and a specific set of obsessions, and a vast statistical pattern space, shaped by the entirety of human textual production compressed into parameters that can recombine in ways their original authors never anticipated. The connection arose in the space between them, present in neither, produced by both.
Holland's framework provides the precise vocabulary for what occurred. Two adaptive agents — one biological, one computational — each carrying an internal model of their domain, interacted through a medium (natural language) that allowed their internal models to collide. The collision produced a recombination — punctuated equilibrium applied to technology adoption — that neither model contained independently but that both models, in concert, could recognize as apt. The aptness was not programmed. It was not retrieved from a database of pre-existing connections. It emerged from the combinatorial explosion of building blocks recombining under the specific selection pressure of Segal's question.
This is not a metaphor. It is a mechanism. And the mechanism has consequences that cascade through every argument about what AI means for human creativity, human organizations, and human flourishing.
The first consequence is that the most important features of AI collaboration cannot be understood by studying the human and the machine separately. The attempt to decompose the collaboration into "human contribution" and "machine contribution" is structurally analogous to the attempt to decompose the ant colony's route-finding into individual ant contributions. The decomposition is not merely difficult. It is impossible, because the property being examined — the emergent insight, the unexpected connection, the creative breakthrough — does not exist at the component level. It exists only at the system level, in the interaction pattern, in the space between.
Holland was precise about why this matters. Emergence is not a mystical concept. It is not the claim that the whole is "somehow" more than the sum of its parts, with the "somehow" left conveniently vague. Holland's career was devoted to specifying the mechanisms by which simple components produce complex system-level behavior. Building blocks recombine according to rules. Internal models generate anticipations that are tested against outcomes. Tags determine which components interact and which do not. Flows circulate resources through the system, creating multiplier effects. Nonlinearities ensure that small changes at one level can produce enormous changes at another. These are mechanisms, not metaphors, and they operate in the human-AI collaboration ecosystem with the same precision they operate in ecosystems and economies.
The second consequence is that the quality of the emergence depends on the quality of the interaction, not on the quality of the components considered independently. A brilliant human working with a mediocre AI tool may produce less emergence than a competent human working with a well-designed AI tool, because emergence is a property of the interaction pattern, and the interaction pattern depends on how well the two agents' internal models align. This is not an argument for mediocrity. It is an argument for attention to the system, to the architecture of the collaboration, to the structures that determine which interactions occur and which do not.
Holland identified this principle in biological systems decades before it became relevant to AI. The immune system's power lies not in any individual antibody's sophistication but in the diversity of the antibody repertoire and the efficiency of the selection mechanism that amplifies successful matches and eliminates unsuccessful ones. A more diverse repertoire with a sharper selection mechanism will outperform a less diverse repertoire, even if the individual antibodies in the less diverse system are, by some measure, "better." The diversity is the resource. The selection is the mechanism. The emergence is the result.
Applied to AI collaboration: a human who brings a wider range of building blocks to the interaction — more diverse experience, more varied conceptual frameworks, more unusual combinations of expertise — will produce richer emergence from the same machine. Not because the human is "smarter" in the conventional sense, but because the human's internal model, being more diverse, creates more possible collision points with the machine's pattern space. Each collision point is a potential site for emergence. More collision points, more emergence.
This has a corollary that is uncomfortable for the technology industry's preferred narrative. The narrative says: better models produce better outcomes. Invest in the model. Scale the model. The model is the product. Holland's framework says something different. Better models are necessary but not sufficient. The quality of the emergence depends on the quality of the system — the model, the human, the interaction architecture, the organizational structures that determine which questions get asked, the cultural norms that determine which answers get taken seriously. Improve any one of these components and the emergence may improve. Improve the model while degrading the human — through deskilling, through the atrophy of critical judgment, through the loss of the diverse expertise that creates collision points — and the emergence degrades, even as the model's benchmark scores climb.
Holland would have recognized this dynamic immediately. He spent his career studying systems in which optimizing one component at the expense of the system produced catastrophic results. Monoculture agriculture optimizes the crop at the expense of the ecosystem's diversity, and the result is a system that is spectacularly productive under normal conditions and spectacularly fragile under stress. The analogy to AI is direct. Optimize the model at the expense of the human's adaptive capability, and the collaboration may produce impressive output under routine conditions while losing the capacity for genuine novelty — the unexpected connection, the reframing of the question, the emergence that only happens when diverse building blocks collide.
The third consequence is the most profound, and it connects Holland's framework to the deepest question in The Orange Pill. Segal asks: "Are you worth amplifying?" Holland's framework transforms this question from a moral exhortation into a systemic specification. The amplifier — the AI system — does not operate in isolation. It operates within a complex adaptive system whose emergent properties depend on the quality of all its components and, more critically, on the quality of the interactions between them. An amplifier in a complex adaptive system does not merely make the signal louder. It changes the interaction patterns, which changes the emergent properties, which changes the system. Feed noise into the amplifier, and the emergent properties of the system will reflect noise — at scale, with compounding effects, through feedback loops that reinforce the initial signal. Feed genuine signal — real questions, real judgment, real diversity of perspective — and the emergent properties shift accordingly.
The question is not whether you can use the tool. Anyone can prompt a machine. The question is what emerges from the interaction between you and the tool — what system-level properties your collaboration produces that neither you nor the machine could have produced alone. That is the question Holland's framework makes precise, and it is the question that the rest of this book will develop.
Holland died in 2015, before the large language model revolution. But in a 2006 interview, he offered a remark that reads now like prophecy. Asked about the future of artificial intelligence, he said that simply making a long list of what people know and putting it into a computer would never produce real intelligence. What was needed, he said, were "tiered models where the models have various layers" and better mechanisms for "recognising patterns and structures that repeat at various levels." The deep learning architectures that now dominate AI are precisely such tiered models. And the emergence they produce — the unexpected connections, the cross-domain analogies, the creative recombinations — is precisely the kind of system-level behavior Holland spent his life studying.
The framework he built to study ant colonies and immune systems turns out to be the most precise instrument available for understanding what happens when a human being sits down with an AI and produces something neither of them expected.
The ants did not know they were finding the shortest path. The emergent intelligence of the colony was invisible to any individual ant. The question for the human-AI system is whether we can do better — whether we can study the emergence we participate in with enough rigor to direct it, shape it, steward it toward outcomes worthy of the system's extraordinary power.
Holland believed we could. The framework he left behind is the tool for doing so.

John Holland's most deceptively simple idea was also his most powerful. Complex adaptive systems, he argued, are constructed from building blocks — simple components that combine and recombine to produce structures of increasing sophistication. The building block hypothesis, as it came to be known in the genetic algorithm community, states that adaptive systems work by discovering, testing, and recombining modular components. The system does not search the space of all possible solutions. It searches the space of building block combinations, which is enormously smaller and enormously more productive, because good building blocks tend to remain good across a wide range of contexts.
A face has two eyes, a nose, a mouth. These are building blocks. The space of all possible pixel arrangements that could constitute a face is astronomically large — larger than the number of atoms in the observable universe. But the space of arrangements consistent with the building block structure (two eyes above a nose above a mouth, with predictable spatial relationships) is tiny. Evolution did not search the space of all possible pixel arrangements. It discovered building blocks and recombined them. This is why faces are recognizable despite enormous variation. The building blocks are conserved. The combinations are novel.
Holland's insight was that this principle operates at every level of every complex adaptive system he studied. In the immune system, antibody segments are building blocks that recombine to produce the vast diversity of the antibody repertoire. In an economy, skills, technologies, and institutional arrangements are building blocks that recombine to produce new industries. In an ecosystem, species are building blocks that combine into food webs, nutrient cycles, and symbiotic relationships whose properties could not have been predicted from the properties of any individual species.
And at the largest scale, the scale of the universe itself, the same principle operates with breathtaking generality. Hydrogen atoms are building blocks. They aggregate into stars. Stars fuse hydrogen into heavier elements — carbon, nitrogen, oxygen, iron — which are building blocks of the next level. Those elements combine into molecules. Molecules combine into self-replicating structures. Self-replicating structures evolve into cells. Cells aggregate into organisms. Organisms develop nervous systems. Nervous systems produce language. Language produces culture. Culture produces technology. And technology, in its latest and most remarkable expression, produces large language models — systems built from the accumulated building blocks of human linguistic production, compressed into parameters that can recombine in ways their original authors never imagined.
Each level in this cascade exhibits the same structural logic. The components of level N combine to produce the building blocks of level N+1. The emergent properties of level N+1 cannot be predicted from the properties of level N's components, because the emergence arises from the interactions, not from the components themselves. You cannot predict the properties of water from the properties of hydrogen and oxygen considered in isolation. You cannot predict the behavior of an economy from the psychology of individual traders considered in isolation. And you cannot predict the capabilities of a large language model from the properties of the individual texts in its training data considered in isolation.
This is the river that The Orange Pill describes — intelligence flowing through increasingly complex channels for 13.8 billion years. Holland's framework adds something essential to the poetry: the mechanism. The river flows not because of some mystical force but because building blocks recombine under selection pressures that preserve what works and discard what does not. The mechanism is combinatorial, and its power is exponential, because each new level of aggregation creates new building blocks whose combinatorial space is vastly larger than the space of the level below.
Consider what a large language model actually is, viewed through Holland's lens. The training data is a compression of building blocks: every argument, every metaphor, every narrative structure, every logical pattern, every rhetorical move, every factual relationship committed to text by human beings over the course of recorded history. These are not stored as retrievable units. They are compressed into statistical regularities — patterns of co-occurrence, sequential dependencies, contextual associations — that constitute the model's internal representation of language.
When the model generates text, it is not retrieving pre-existing passages. It is recombining building blocks. The building blocks are patterns — syntactic structures, semantic associations, argumentative frameworks, narrative arcs — and the recombination is governed by the context provided by the human's prompt. A specific question creates a specific selection pressure on the building block space, favoring recombinations that are consistent with the question's constraints and disfavoring those that are not.
This is structurally identical to what Holland described in genetic algorithms. A genetic algorithm maintains a population of candidate solutions, each composed of building blocks (in the simplest case, bit strings). The algorithm tests candidates against a fitness function, selects the most successful, and recombines their building blocks to produce the next generation. The power of the algorithm lies not in any individual candidate but in the building block combinations that the population explores. Good building blocks — ones that contribute to fitness across multiple candidates — are amplified. Bad building blocks are extinguished. The population converges toward solutions that contain the right building blocks in the right combinations, even though no individual candidate was designed and no designer knew in advance which building blocks would prove useful.
Holland's 1986 paper "Escaping Brittleness" made the connection explicit. The title refers to the fundamental limitation of the rule-based AI systems that dominated the field in the 1970s and 1980s. Expert systems were brittle — they worked within their programmed domain and failed catastrophically outside it — because they did not discover building blocks. Their rules were hand-coded, fixed, incapable of recombination. They could not adapt to novel situations because they had no mechanism for generating novel combinations of existing knowledge. Holland proposed an alternative: parallel rule-based systems in which rules competed, combined, and evolved through a process of variation and selection. The rules were building blocks. The system's intelligence emerged from their recombination.
Thirty years later, large language models achieved what Holland was reaching for, through a different technical mechanism but with the same structural logic. The models are not brittle. They do not fail catastrophically outside their training domain because they are not operating within a fixed domain at all. They are operating in the space of building block recombinations, and that space is vast enough to encompass domains the model was never explicitly trained on. The model can write poetry and debug code and generate business strategy and draw analogies between evolutionary biology and technology adoption, not because it was programmed with rules for each of these activities, but because the building blocks of human language — compressed into its parameters — recombine in ways that are responsive to the selection pressure of the user's prompt.
Holland would have recognized this immediately. He would also have recognized its limitations. The building block hypothesis predicts that the quality of a system's output depends on the quality of its building blocks and the quality of its recombination mechanism. A genetic algorithm with a poor initial population — one that lacks the building blocks needed for a good solution — will converge slowly or not at all, regardless of how sophisticated the selection and recombination operators are. Similarly, a language model trained on a narrow or biased corpus will lack the building blocks needed for certain kinds of emergence, regardless of how large its parameter count or how sophisticated its architecture.
This has immediate implications for the democratization argument that The Orange Pill advances. When the building blocks of an entire civilization's linguistic production are compressed into a model that anyone can access for a hundred dollars a month, the barriers to creative recombination collapse. The developer in Lagos and the engineer in Trivandrum now have access to the same building block repertoire as the engineer at Google. Not the same salary, not the same institutional support, but the same combinatorial space of linguistic building blocks from which emergent solutions can arise.
The leveling is real, but it is also partial, and Holland's framework specifies exactly where the partiality lies. Access to building blocks is necessary but not sufficient. The quality of the emergence also depends on the selection pressure — the specificity of the question, the judgment that distinguishes apt recombinations from merely plausible ones, the domain knowledge that recognizes when a building block combination has produced something genuinely new rather than something superficially smooth. The model provides the building blocks. The human provides the selection pressure. Without both, the system does not adapt. It merely generates.
There is a deeper point here that Holland would have insisted on, one that connects the building block hypothesis to the question of what human beings contribute to the collaboration that machines cannot replicate. Building blocks do not combine randomly. They combine according to what Holland called "schemata" — patterns of building blocks that tend to co-occur because they have been selected together across many generations of the system's evolution. In biological evolution, schemata are gene complexes. In language, schemata are idioms, argument structures, narrative forms, conceptual frameworks — the patterns that organize building blocks into coherent wholes.
The human collaborator brings schemata that the machine does not possess: the biographical specificity of lived experience, the emotional charge of questions that arise from genuine need, the aesthetic judgment that distinguishes a building block combination that is merely novel from one that is meaningful. These human schemata interact with the machine's building block repertoire to produce recombinations that neither could generate alone. The machine has more building blocks. The human has more specific, more charged, more contextually grounded schemata. The emergence arises from the collision.
Building blocks all the way down, from hydrogen to language models. And at each level, the same principle: the system's power lies not in its components but in their recombination, governed by selection pressures that are themselves emergent properties of the system's interaction with its environment. This is the mechanism of the river. Not mystical. Combinatorial. And more powerful, at each successive level of aggregation, than anyone standing at the previous level could have predicted.

Every complex adaptive agent, Holland argued, carries an internal model — a compressed representation of its environment that allows the agent to anticipate outcomes, evaluate alternatives, and respond to situations it has not previously encountered. The internal model is not a complete picture of the world. It is a simplification, a schematic, a map that preserves the features relevant to the agent's survival and discards the rest. The power of the internal model lies in its incompleteness. A map that reproduced every feature of the territory would be useless — as large as the territory itself, as complex, as difficult to navigate. The useful map is the one that compresses the territory into a representation that highlights the features that matter for the agent's purposes and suppresses the features that do not.
Holland distinguished between two kinds of internal models. Tacit models are embedded in the agent's structure and operate without conscious deliberation. The bacterium that swims toward a chemical gradient carries a tacit model: its chemoreceptors encode the prediction that higher concentrations of certain chemicals correlate with food. The bacterium does not know this. The knowledge is in its structure, deposited by millions of generations of selection. Overt models are explicit representations that can be manipulated, examined, and communicated. A weather forecast is an overt model. A business plan is an overt model. A scientific theory is an overt model.
Every human being carries both kinds. The tacit models are the intuitions, the gut feelings, the sense that something is wrong before you can articulate what. A senior engineer who feels a codebase is fragile without being able to specify the fragility is operating from a tacit internal model — one deposited by thousands of hours of debugging, pattern-matching, and experiencing the specific textures of code that works and code that is about to break. The overt models are the frameworks, the theories, the articulated beliefs about how the world works and what should be done about it.
A large language model also carries an internal model, though the word "model" here risks confusion since the system is itself called a model. What the LLM carries is a compressed representation of the statistical structure of human language — the regularities, the associations, the patterns of co-occurrence that allow the system to predict, given a sequence of tokens, what token is most likely to come next. This internal representation is extraordinarily rich. It captures not just the surface patterns of language but deep structural regularities: the way arguments are constructed, the way narratives unfold, the way concepts relate to each other across domains.
The art of effective AI collaboration — what the technology industry calls prompt engineering, but which deserves a more dignified name — is, in Holland's framework, the art of aligning two internal models. The human carries a model of what they need: the problem they are trying to solve, the insight they are reaching for, the constraints that bound the solution space. The machine carries a model of what language can produce: the patterns, associations, and recombinations consistent with its training. When the two models align — when the human's question activates the region of the machine's pattern space that contains the relevant building blocks — emergent connections appear. When they misalign — when the question is vague, or the human's model of the problem is itself unclear — the output is generic, plausible, and empty.
Holland's framework explains why this alignment problem is harder than it looks and more important than the technology industry typically acknowledges. The difficulty arises from the fact that internal models are, by definition, incomplete. The human's model of what they need is always a simplification — a compression of a problem that is, in its full complexity, beyond articulation. The machine's model of what language can produce is also a simplification — a compression of human linguistic production that preserves statistical regularities while discarding the contextual, biographical, and emotional specificity of the original texts. When two simplifications interact, the result can be a productive collision (where the simplifications complement each other, each filling gaps in the other) or a destructive interference (where the simplifications reinforce each other's blind spots).
Consider the Deleuze episode that Segal describes in The Orange Pill. Claude produced a passage connecting Csikszentmihalyi's flow state to Deleuze's concept of smooth space. The passage sounded right — it had the cadence of insight, the structural completeness of a well-made argument. But the philosophical reference was wrong. Deleuze's smooth space has almost nothing to do with how Claude had deployed it. The machine's internal model had found a statistical regularity — the co-occurrence of "smooth" in Deleuze's vocabulary and "smooth" in Han's vocabulary — and recombined the associated building blocks into a passage that was syntactically and rhetorically coherent but semantically broken.
This is a failure of model alignment, and Holland's framework specifies exactly where the failure occurred. The machine's internal model of language identified a pattern-level similarity (the word "smooth" appearing in both conceptual neighborhoods) and generated a recombination consistent with that pattern. But the human's internal model of the relevant philosophy — the tacit model that a reader of Deleuze would carry, the embodied sense that smooth space refers to something specific and non-negotiable — was not present in the machine's representation. The machine could not distinguish between a genuine conceptual connection and a lexical coincidence dressed in good prose, because the distinction requires a kind of semantic depth that the statistical model does not capture.
This is precisely the failure mode Holland identified in his critique of rule-based AI systems. Expert systems failed, he argued, because they could not distinguish between surface similarity and deep structural correspondence. They matched patterns without understanding what the patterns meant. Tagging, explored in detail in the previous chapter, determines which aggregations form and which do not. Nonlinearity is the property that makes complex adaptive systems genuinely complex rather than merely complicated. A complicated system — a jet engine, a Swiss watch — has many parts interacting in intricate ways, but the interactions are proportional: small inputs produce small outputs, large inputs produce large outputs. A complex system violates this proportionality. Small inputs can produce enormous outputs. Large inputs can produce negligible effects. The phase transition of December 2025 is a textbook instance of nonlinearity in a complex adaptive system. The capability improvements that accumulated throughout 2024 and 2025 were, taken individually, incremental. Better models. Faster inference. Improved context handling. Refined tool integration. Each improvement, viewed in isolation, looked like the previous improvement: a modest step along a continuous curve. But the system these improvements operated within was not continuous. It had thresholds — critical points at which accumulated incremental changes suddenly reorganized the system according to qualitatively different rules.
The twenty-fold productivity multiplier reported from Trivandrum is not twenty times more of the same. It is a qualitative shift — a new regime of possibility — produced by the crossing of a threshold that no one identified in advance, because the threshold was a property of the system, not of any individual component. This is the fundamental unpredictability of nonlinear systems: the next phase transition cannot be predicted from the current state, because the threshold depends on the interaction of all the system's components, and the interaction pattern is itself changing as the components evolve.
Holland was careful to distinguish between two kinds of nonlinearity. But flows can also create destructive feedback loops. The circulation of AI-generated code that no one fully understands creates a fragility that flows through every system built upon it. The circulation of plausible but incorrect information — the Deleuze episode writ large — creates an epistemic fragility that flows through every argument, every decision, every product built upon unverified AI output. The same flow architecture that creates multiplier effects in the productive direction creates multiplier effects in the destructive direction. The system does not distinguish between signal and noise. It amplifies whatever flows through it.
The three mechanisms — diversity, internal models, and building blocks — are the engines that drive these four properties. Building blocks, as the second chapter explored, are the modular components from which the system's structures are assembled. Internal models, as the third chapter explored, are the compressed representations that allow agents to anticipate and evaluate. Diversity is the mechanism that remains, and it is in many ways the most consequential of all.
Holland demonstrated across multiple domains that the adaptive capacity of a complex system is directly proportional to the diversity of its agents. Not their average quality. Their diversity. A population of identical agents, no matter how individually excellent, cannot adapt to a changing environment, because adaptation requires variation, and identical agents provide none. The individual outputs may be competent. They may even be excellent by average measures. But the system's adaptive capacity — its ability to produce genuinely novel solutions, to respond to challenges that the training data did not anticipate, to generate the unexpected connections that constitute real emergence — declines, because the raw material of variation has been depleted.
This is not a speculative concern. It is a prediction derived from the formal properties of complex adaptive systems, and it is testable. If Holland's framework is correct, organizations and communities that maintain diversity of perspective, diversity of approach, diversity of building blocks in their human collaborators will outperform those that optimize for uniform excellence. The former will produce more emergence — more unexpected connections, more genuine innovations, more solutions that no individual agent could have generated. The latter will produce more consistency — higher average quality, fewer outliers, smoother surfaces, and a steadily decreasing capacity to respond to the genuinely novel.
The seven properties are not separate dials that can be adjusted independently. They are facets of a single adaptive architecture. Adjust the tagging, and the aggregation patterns change. Change the aggregation, and the flows redirect. Redirect the flows, and the selection pressures on diversity shift. Every intervention in a complex adaptive system propagates through the web of interdependencies, producing consequences that the intervener cannot fully predict.
This is why Holland insisted that the appropriate posture toward complex adaptive systems is not control but stewardship. Control assumes that the intervener can predict the consequences of intervention. Stewardship assumes that the intervener cannot, and proceeds accordingly — with humility, with continuous monitoring, with the willingness to adjust when the system's response diverges from expectation.

The algorithm evaluates the candidates against a fitness function, selects the most successful, and recombines their building blocks. But the evaluation is at the level of the whole candidate. The fitness function scores the complete solution, not its individual building blocks. The problem is to determine which building blocks contributed to the solution's fitness and which were merely along for the ride — present in the successful candidate but not responsible for its success.
This is harder than it appears. A building block that contributes nothing in one context may be essential in another. A building block that appears in many successful candidates may be correlated with success without causing it — present because it tends to co-occur with genuinely useful building blocks, not because it is itself useful. The interaction between building blocks means that a block's contribution depends not on its intrinsic properties but on the combination in which it appears. Holland proposed a partial solution — the schema theorem and its associated analysis of building block propagation — that became one of the most debated results in evolutionary computation. The internal model is so refined, so tightly adapted to the domain, that novel building blocks are rejected before they can be evaluated. The selection mechanism has become so sharp that it kills variation before variation can produce its emergent effects. The expert produces work that is technically excellent and utterly predictable — the local optimum that precludes discovery of the global one.
AI collaboration offers a remedy for premature convergence, and it is precisely the remedy Holland's framework prescribes: an influx of building blocks from outside the expert's current population. The machine's pattern space is vastly larger than any individual human's, encompassing building blocks from domains the expert has never encountered. When the expert's question activates regions of this space that are adjacent to but distinct from the expert's own domain, the result is an injection of novel building blocks into a population that had become too homogeneous to evolve.
The punctuated equilibrium connection in The Orange Pill is an example. Evolutionary biology was not in Segal's active repertoire. The building blocks of punctuated equilibrium — environmental pressure, latent variation, sudden reorganization — were available in the machine's pattern space but not in the human's working population of ideas. The machine's response injected these building blocks into the population. The human's selection mechanism recognized their fitness. The recombination produced an insight that neither population — the human's or the machine's — contained independently.
This is the genetic algorithm operating across populations, which is precisely the mechanism Holland studied in his Echo model. In Echo, agents exchange building blocks through interaction, and the resulting cross-population recombination produces solutions that no single population could have generated through internal variation alone. The human-AI collaboration is a cross-population genetic algorithm, and its power lies in the diversity of the building block populations being recombined.
But Holland's framework also identifies a risk that the technology industry has not adequately addressed. In genetic algorithms, the balance between variation and selection is critical. Too much variation relative to selection, and the population drifts. Too much selection relative to variation, and the population converges prematurely. The optimal balance — the regime that produces the most adaptive population over time — is narrow and sensitive to perturbation.
AI tools have dramatically increased the variation available to human creators. The machine generates building block recombinations at a speed and volume that dwarfs any previous source of creative variation. But the selection capacity of the human — the judgment, the domain knowledge, the aesthetic discernment that distinguishes genuine emergence from plausible noise — has not increased proportionally. If anything, it has decreased, as the friction that once built the selection capacity has been optimized away.
The result is a system in which the variation-selection balance is shifting rapidly toward variation, and Holland's framework predicts with mathematical precision what happens when it does. The population drifts. The average quality of output may remain high — the machine's building blocks are, after all, derived from the entirety of human textual production — but the capacity for genuine emergence, for solutions that transcend the statistical mean, declines. The system produces more and converges less. The volume increases while the signal degrades.
The prescription that follows from Holland's framework is not to reduce the variation. The variation is the system's fuel. The prescription is to invest at least as heavily in selection as in generation. To maintain and deepen the human capacities — domain expertise, critical judgment, aesthetic discernment, the willingness to reject plausible output that does not meet the standard of genuine insight — that constitute the fitness function of the collaborative genetic algorithm. Without that investment, the most powerful generator in the history of human technology will produce not emergence but drift — an endless, polished, smoothly converging regression toward the mean.

He did not live to see the large language model revolution, the phase transition of December 2025, the trillion-dollar repricing of the software industry, or the emergence of human-AI collaboration as the dominant mode of creative production. But he spent sixty years building the intellectual framework that, more than any other, explains what is happening and what it requires of the people inside it.
His final major work, Signals and Boundaries: Building Blocks for Complex Adaptive Systems, published in 2012 when he was eighty-three, refined the building blocks framework one last time. The book's central argument was that the behavior of complex adaptive systems is determined by two things: the signals that flow through the system and the boundaries that constrain those flows. Signals carry information. Boundaries create structure. Without signals, the system is inert. Without boundaries, the system is noise. The adaptive system is the one that maintains the right signals flowing through the right boundaries — adjusting both continuously in response to changing conditions.

Holland's framework provides the answer: because the machine provides the variation, but only the human provides the selection. And the quality of the selection depends entirely on the quality of the internal model. A human with a shallow internal model cannot distinguish between genuine emergence and plausible noise, because the distinction requires exactly the kind of deep, tacit understanding that shortcuts do not build. The shortcut produces an agent that is faster, broader, and more prolific — and unable to evaluate its own output.
Holland made this point with characteristic precision in his 2006 interview, the last substantial public statement of his views on artificial intelligence. "I do not think that simply making a long list of what people know and then putting it into a computer is going to get us anywhere near to real intelligence," he said. The remark was aimed at the expert systems of his era, but its logic applies with equal force to the AI-assisted creator of ours. The model — whether artificial or biological — is not a list of facts. It is a predictive architecture. It anticipates. It evaluates. It distinguishes the apt from the plausible. And it is built through the specific, irreplaceable process of encountering the world's resistance and learning from it.
The second property of an adaptive agent is the maintenance of diversity. In every complex adaptive system Holland studied, the agents that survived environmental disruption were not the strongest or the most specialized. They were the most diverse — the agents that maintained variation in their building block repertoire, that had not converged fully toward any single strategy, that carried capabilities and perspectives that were unused in the current environment but available for deployment when conditions changed.
Applied to individuals, diversity means intellectual range — the capacity to draw building blocks from multiple domains and recombine them in response to novel challenges. The engineer who understands design, the designer who understands business strategy, the product leader who understands the technical substrate — these are agents with diverse building block repertoires. Their diversity is their adaptive asset, the insurance policy that pays off precisely when the environment shifts in ways that specialized agents cannot accommodate.
Applied to organizations and communities, diversity means the deliberate inclusion of perspectives, backgrounds, and approaches that differ from the current dominant strategy. Holland demonstrated with mathematical rigor that populations with higher diversity produce better solutions over time than populations with lower diversity, even when the average quality of individual agents in the less diverse population is higher. The diversity is more important than the average, because diversity provides the raw material for adaptation and average does not.
The third property is the willingness to operate at the edge of chaos — the zone between rigid order and dissolving randomness where Holland and his colleague Stuart Kauffman demonstrated the most creative and adaptive behavior occurs. The edge of chaos is not a comfortable place. It is characterized by uncertainty, by the coexistence of competing strategies, by the absence of the clear feedback that tells you whether what you are doing is working. Agents at the edge of chaos tolerate ambiguity. They maintain multiple hypotheses simultaneously. They do not converge prematurely toward a single answer, because premature convergence is the genetic algorithm's path to local optima rather than global ones.

The one who does not collapse this contradiction into either optimism or pessimism but maintains the tension, because the tension is where the adaptive capacity lives.
Holland would have been skeptical of those who claimed certainty about AI's trajectory. He was skeptical of such claims throughout his career. In 2006, asked about predictions that human brains would be downloaded into computers within twenty years, he replied: "That seems to me to be at least as far-fetched as some of the early claims in AI. There are many rungs to that ladder and each of them looks pretty shaky." The remark captures something essential about the adaptive agent's posture: not cynicism, not dismissal, but a deep wariness of confidence that outruns understanding. The adaptive agent studies the system. Observes the dynamics. Notes the nonlinearities. Builds structures at leverage points. And maintains the humility that is the precondition for genuine learning.
The fourth property is the commitment to strengthening selection as variation increases. This is Holland's most direct contribution to the question of worthiness in the AI age. The genetic algorithm that maximizes its adaptive power is not the one that generates the most variation or the one that applies the sharpest selection. It is the one that maintains the balance between them. When variation increases — as it has, explosively, with the arrival of AI tools that generate building block recombinations at unprecedented speed and volume — the selection mechanism must increase proportionally or the system degrades.
For the individual, this means investing in the capacities that constitute selection: judgment, taste, critical evaluation, the domain expertise that allows you to distinguish between the genuine and the merely plausible. These capacities are not built by AI. They are built against it — through the friction of encountering problems without the machine's assistance, through the slow accumulation of tacit knowledge that comes from doing the hard thing rather than delegating it. The adaptive agent uses AI for variation and uses non-AI experience for selection, and understands that both are necessary and neither is sufficient.
For organizations, it means designing systems that value judgment at least as highly as output — that tag for the quality of decisions rather than the volume of production, that create protected spaces where selection capacity is built without the pressure to generate, that recognize that the most valuable person in the room may be the one who rejects the most AI output rather than the one who accepts the most.
For societies, it means building the institutional structures — educational, cultural, regulatory — that maintain the population's selection capacity even as the variation available to it explodes. Holland's framework predicts that societies which invest in variation without investing in selection will experience a degradation of emergent quality: more output, less meaning, higher volume, lower signal. The investment in selection is the investment in human depth, human judgment, human expertise — the things that friction builds and frictionlessness erodes.
Holland called his 1995 book Hidden Order because the central mystery of complex adaptive systems is that they produce order without anyone ordering them. The order is hidden because it emerges from interactions that no individual agent can see, understand, or control. But the order is real — as real as the ant colony's architecture, as real as the immune system's capacity to defeat pathogens it has never encountered, as real as the market's capacity to aggregate dispersed information into a single price.
The order hidden in the human-AI collaboration ecosystem is still forming. Holland's framework does not promise a good outcome. Complex adaptive systems can produce emergent properties that are destructive, parasitic, or self-defeating. The answer is not fixed. It is adaptive. It changes as you change. As you invest in depth or allow it to erode. As you maintain diversity or converge toward specialization. As you tolerate ambiguity or demand premature certainty. As you strengthen your selection capacity or let the machine's variation overwhelm it.
Holland built the framework. The framework identifies the properties. The properties are cultivable. The rest is up to the agents.

I think about this because of something that happened during the Trivandrum training I describe in The Orange Pill. His answer — the schema theorem, with all its limitations and all its insight — was that learning happens through the differential propagation of patterns across generations. Patterns that appear in successful candidates are amplified. Patterns that appear in unsuccessful candidates are extinguished. The learning is slow, probabilistic, and never complete. But it accumulates. Over time, the population gets better, because the building blocks that work keep showing up, and the ones that do not keep disappearing.
What keeps me in a state of productive insomnia is the realization that Holland's framework does not just describe the AI age. It prescribes. It says, with the authority of sixty years of formal analysis across biology, computation, and economics, that systems which generate without selecting will drift. That agents whose internal models stop updating will be overtaken by agents whose models keep learning. That diversity is not a social nicety but a systemic requirement. That the edge of chaos is where the creative work happens, and it is uncomfortable by design. That the hidden order will emerge, whether we steward it or not, and that the quality of the emergence depends on the quality of the stewardship.
My son asked me whether AI would take everyone's jobs. I did not have a clean answer then. I still do not. But Holland gives me a framework for what I have observed: the engineers who restructured their internal models in Trivandrum are thriving. The ones who treated Claude as a replacement for learning rather than a supplement to it are struggling with exactly the brittleness Holland diagnosed in 1986. The building blocks are the same. The selection is different. And the difference in selection is producing, as Holland's framework predicts with uncomfortable accuracy, different emergent outcomes from the same raw material.
What I take from this journey through Holland's ideas is something I could not have articulated before I made it. The river of intelligence I describe in The Orange Pill is not mystical. It is combinatorial. Building blocks recombine. Selection pressures operate. Emergence arises. The mechanism is precise, formal, and indifferent to our preferences. But the agents inside the mechanism are not indifferent. We care. We choose. We maintain or neglect our internal models. We invest in selection or let it atrophy. We preserve diversity or allow convergence. These choices are not predetermined by the mechanism. They are the inputs to it — the signals that, flowing through the boundaries we build, determine what kind of order emerges from the hidden interactions of a billion building blocks recombining in the dark.
Holland's genetic algorithms evolve without knowing what they are looking for. We have the advantage of knowing, or at least of being able to ask. And the asking, as I argued in the book that brought us here, is the thing that no algorithm performs on our behalf.
The building blocks are abundant. The variation has never been richer. The selection is ours to strengthen or to surrender. That is the inheritance Holland left, and it is the inheritance we carry forward into whatever the system produces next.
