Every tool I have ever built was designed to solve a problem I could see. The problem I could not see was who decided the problem was worth solving.

That blindness is comfortable. It lets you build fast. It lets you celebrate the twenty-fold productivity gain without asking who captures it. It lets you write a book about amplification without fully reckoning with the fact that the amplifier is owned by someone, and the someone is not you.

C. Wright Mills saw the blindness. He saw it in the 1950s, when the technology was television and the power was concentrated in a directorate of corporate executives, military commanders, and political leaders whose shared assumptions made formal conspiracy unnecessary. He called it the power elite, and his description of how it operated — not through secret meetings but through structural position, shared background, and institutional insulation from consequences — is the most precise framework I have found for understanding who actually governs the AI transition.

I needed this framework because my own was incomplete. In The Orange Pill, I described the river of intelligence and urged readers to build dams. Mills forced me to ask a question I had been circling without landing on: Who owns the river?

Not metaphorically. Literally. Fewer than a dozen organizations control frontier model development. The capital required to train these models ensures the barrier to entry is functionally insurmountable. The decisions about pricing, access, capability, and terms of service are made by executive teams that could fit in a conference room. Those decisions determine what hundreds of millions of people can build, how they build it, and under what conditions.

Mills called this the higher immorality — not the corruption of bad individuals, but the structural condition in which well-intentioned people make enormous decisions without confronting the consequences. The executive who trains a model on English data never uses the degraded Hindi version. The investor who funds one company and starves another never meets the communities the unfunded company would have served. The insulation is architectural, not personal.

What Mills offers is not pessimism. It is the sociological imagination — the discipline of connecting what happens at your desk at three in the morning to the institutional arrangements that put you there. The private trouble and the public issue, linked. The anxiety in your chest and the boardroom decision that produced it, traced to the same structural root.

I built The Orange Pill as a book about what you can do with these tools. Mills made me see it is also a book about who decides what the tools can do with you. Both questions matter. Holding them together is the work.

C. Wright Mills (1916–1962) was an American sociologist and social critic whose work at Columbia University produced some of the twentieth century's most influential analyses of power, class, and institutional life. His major works include The Power Elite (1956), which argued that American democracy was governed by an interlocking directorate of corporate, military, and political leaders whose shared positions made formal conspiracy unnecessary; White Collar (1951), a study of the new middle class and its disguised dependencies; and The Sociological Imagination (1959), which introduced the concept of connecting "private troubles" to "public issues" as the essential quality of social thought. A motorcycle-riding iconoclast who alienated both the academic establishment and the political left, Mills died of a heart attack at forty-five, leaving behind a body of work whose relevance to questions of concentrated institutional power has only intensified with time.

Chapter 1: The New Power Elite

In 1956, a sociologist at Columbia University published a book that the American establishment received as an act of aggression. The book argued that the United States was governed not by the democratic mechanisms its citizens celebrated but by an interlocking directorate of corporate executives, military commanders, and political leaders whose shared backgrounds, shared assumptions, and shared interests produced a convergence of decision-making power so complete that formal conspiracy was unnecessary. The men at the top did not need to conspire. They occupied the same structural positions, attended the same schools, sat on the same boards, moved between the same institutions with the fluid ease of people who recognized one another as members of the same class. Their decisions reinforced one another's power with the regularity of a machine whose operators had never needed to discuss its purpose, because the purpose was identical to their interests, and their interests were identical to their positions.

The book was The Power Elite. Its author was C. Wright Mills. And its central thesis, that the concentration of decision-making power in a small number of institutional command posts is the defining political fact of modern life, has never been more precisely applicable than it is in the age of artificial intelligence.

The AI power elite is structurally legible to anyone who has read Mills. Fewer than a dozen organizations control the frontier of large language model development. Within those organizations, the consequential decisions about capability, access, safety, pricing, and deployment are made by executive teams that could fit in a single conference room. The capital requirements for training frontier models, measured in hundreds of millions or billions of dollars, ensure that the barrier to entry is functionally insurmountable for any entity that lacks access to the concentrated wealth that only the largest corporations, the most powerful sovereign wealth funds, and the wealthiest individual investors can provide. The structural resemblance to Mills's tripartite elite, the corporate rich, the warlords, and the political directorate, is not metaphorical. It is organizational. The AI elite occupies command posts whose decisions determine what hundreds of millions of people can build, how they build it, and under what conditions their building proceeds.

The decisions are specific and they are political. When an AI company determines the pricing of its models, it determines who can afford to participate in the new economy of intelligence and who is excluded. When it establishes terms of service, it draws the boundaries of the permissible, deciding what can be built and what is prohibited without legislative deliberation, judicial review, or democratic input of any kind. When it selects training data, it determines whose knowledge, whose language, whose cultural patterns are encoded in the tool and whose are rendered invisible. When it decides which capabilities to release and which to withhold, it determines the boundaries of the possible for every person who depends on the tool. These are not technical decisions dressed in the language of engineering. They are acts of governance performed by institutions that are accountable to their shareholders and, in some cases, to their mission statements, but not to the populations whose lives are shaped by the consequences.

The Orange Pill documents these consequences without fully naming their cause. The text describes tools "built by American companies, trained on predominantly English data, and optimized for Western workflows." It notes that the forty-seven million developers worldwide who are being transformed by these tools had no voice in the decisions that determined how the tools would work, what they would cost, or what cultural assumptions would be embedded in their outputs. It acknowledges that the developers in Lagos, Dhaka, and Trivandrum are experiencing the consequences of decisions made in San Francisco. Each of these observations is accurate. Each points toward a structural analysis that the text approaches but does not complete. The sociological imagination would complete it by naming the power elite and tracing the mechanisms through which it exercises authority over the populations it affects.

The mechanisms are four, and they operate simultaneously.

The first is control over the means of intelligence. This concept updates the classical question of political economy for the present moment. In the industrial age, the question was who controlled the means of production: the factories, the machinery, the raw materials. In the platform age, the question was who controlled the infrastructure through which economic transactions were conducted. In the intelligence age, the question is who controls the models: the computational systems whose capabilities determine what can be built, what can be known, and what can be imagined. The distinction matters because control over models is more comprehensive than control over factories or platforms. A factory produces specific goods. A platform facilitates specific transactions. A frontier AI model produces capability itself, the capacity to write, to code, to analyze, to design, to reason across virtually every domain of human intellectual activity. To control the model is to control the forge from which every builder in the economy must obtain their tools.

The second mechanism is the higher immorality, Mills's term for the systematic insulation of decision-makers from the consequences of their decisions. The AI executive who decides to train a model predominantly on English-language data affects the quality of the tool available to non-English-speaking developers worldwide but does not personally experience the degraded performance in Hindi or Arabic. The investor who funds one company and starves another shapes the trajectory of the entire field but does not confront the communities whose needs the unfunded company would have served. The higher immorality is not the immorality of bad people. It is the structural condition of a system in which well-intentioned people make consequential decisions without confronting the consequences. The insulation is built into the institutional architecture: geographic separation between the decision-makers in San Francisco and the affected populations on four continents, temporal separation between the speed of deployment and the pace of social adaptation, epistemic separation between the technical knowledge of the engineers and the experiential knowledge of the communities their tools reshape.

A 2025 empirical study published in Oxford's Policy and Society confirmed Mills's prediction with disquieting precision. Researchers studying the impact of generative AI on workers found that while a small minority demonstrated sociological imagination, linking their personal challenges to broader structural forces, the majority were preoccupied with their immediate work struggles and showed little awareness of the larger implications. None of the employees exhibited what the researchers called political imagination, an engagement with the power dynamics and policy processes shaping their conditions. The workers experienced the AI transition as a personal trouble. They could not see the public issue. Mills would have recognized this instantly. He spent his career arguing that the inability to connect private experience to structural causation was the central intellectual failure of American public life, and that the failure was produced not by individual stupidity but by a cultural apparatus designed to prevent the connection from being made.

The third mechanism is precisely that cultural apparatus. Mills used the term to describe the totality of institutions through which a society produces and distributes the meanings that shape its members' understanding of the world. The AI cultural apparatus is comprehensive: the technology companies that produce not only tools but narratives about the tools, the venture capital firms that fund not only companies but the conferences and thought leaders that shape the discourse, the media organizations that cover the transition through frameworks supplied predominantly by the industry, the consulting firms that translate the narrative into organizational advice, the books themselves. The apparatus does not conspire. It produces the definitions of reality that serve the interests of the institutions that control it, and it does so through the sincere efforts of people who genuinely believe the narratives they produce. The sincerity makes the apparatus more stable, not less.

The fourth mechanism is the velocity of change itself, which functions as a form of insulation. The mid-century power elite made decisions whose consequences unfolded over years and decades, allowing time for affected populations to organize, for regulatory bodies to respond, for public understanding to develop. The AI power elite makes decisions whose consequences unfold over months, sometimes weeks, systematically outstripping the capacity of affected populations to understand what is happening, let alone to mount an effective response. The velocity is not an accident. It is a product of competitive dynamics among AI companies, each racing to deploy capabilities before its rivals, and the race ensures that the consequences of any single decision are overtaken by subsequent developments before they can be assessed or challenged. Speed is insulation. The people who set the pace do not bear the costs of the speed.

Mills did not live to see artificial intelligence. He died in 1962, six years after the Dartmouth Conference that named the field. But he saw the structural logic that would produce the AI power elite with a clarity that makes his work feel less like historical analysis than prophecy. "The accumulation of gadgets hides these meanings," he wrote in The Sociological Imagination. "Those who use these devices do not understand them; those who invent them do not understand much else." The observation was made about the technology of 1959. It describes the technology of 2026 with greater precision than anything written this year.

The response to the power elite is not moral exhortation. Mills was explicit about this. Telling the elite to be more responsible is futile because the irresponsibility is structural rather than personal. The response is institutional: the creation of governance arrangements that connect the exercise of power to the experience of its consequences, that give affected populations a voice in the decisions that shape their lives, that close the gap between the people who make the decisions and the people who live with the results. The forge must be governed, and the governance must include the people who depend on it. The alternative is the continuation of the higher immorality at a scale that dwarfs anything Mills observed in his lifetime, in which the command posts of intelligence are occupied by a few hundred people whose decisions determine the productive capacity, the cultural orientation, and the economic trajectory of billions who have no voice in those decisions and, increasingly, no awareness that the decisions are being made at all.

Chapter 2: The Craftsperson's Forge

In the appendix to The Sociological Imagination, there is an essay titled "On Intellectual Craftsmanship" that has outlived many of the arguments in the book to which it was attached. The essay describes the ideal of the independent scholar as a craftsperson: a person who controls their own tools, sets their own agenda, maintains their own file of ideas and observations, and answers to the quality of their work rather than to the demands of institutional superiors. The craftsperson does not separate life from work. The file that the craftsperson keeps, a running record of ideas, experiences, observations, and connections, is the material from which intellectual production grows, and its maintenance is a discipline that shapes attention as surely as physical craft shapes hands. The intellectual craftsperson is autonomous, self-directed, accountable to internal standards of quality, and engaged in work that is simultaneously a livelihood, a vocation, and a way of being in the world.

The essay was radical because it proposed an alternative to the bureaucratization of intellectual life that was practical rather than merely theoretical. The file, the habit of cross-referencing, the discipline of writing as thinking, the refusal to separate the intellectual project from the texture of daily life: these were practices any individual could adopt regardless of institutional position. The essay democratized the craftsperson ideal by showing that it required no university appointment, no research grant, no institutional backing. It required only discipline, curiosity, and commitment to quality.

The AI-augmented builder described in The Orange Pill appears, at first glance, to be this craftsperson reborn in silicon. The solo builder who ships a revenue-generating product without a team, without venture capital, without institutional backing of any kind, exercises the kind of autonomous, self-directed, quality-driven work that the craftsmanship ideal celebrates. The engineer who builds a complete user-facing feature in two days, crossing boundaries between backend and frontend, between design and implementation, between conception and deployment, is working in a mode that Mills would have recognized as craftsmanship at its most ambitious. The imagination-to-artifact ratio has collapsed to the width of a conversation, and the builder who benefits from that collapse experiences a productive autonomy that the mid-century craftsperson could scarcely have imagined.

But Mills would have immediately asked the next question, the question the celebration of productive autonomy consistently fails to ask: Who controls the tools?

The craftsperson's independence rests on ownership of the means of production. This is not an incidental feature of the ideal. It is its structural foundation. A blacksmith who owns her forge is independent. She decides what to make, when to make it, how to price it, and whom to sell it to. Her skill is her own, her tools are her own, and her relationship to her work is unmediated by any institution whose interests might diverge from hers. A blacksmith who rents her forge from a monopolist is dependent, regardless of the quality of her metalwork. She builds what the forge allows her to build, at the price the forge-owner sets, under the conditions the forge-owner establishes. Her skill may be extraordinary. Her autonomy is structural fiction.

The AI-augmented builder rents the forge. The tool that makes her independence possible is owned, operated, and controlled by an institution whose decisions about pricing, access, capability, and terms of service can reshape or eliminate her independence at any time. The builder's productive capacity depends on the continued availability of a resource controlled by someone else, and the terms of that availability are set unilaterally by the resource's owner. The builder experiences autonomy because the current terms support autonomous production. But the terms are not fixed. They are products of corporate strategy, investor pressure, regulatory environment, and competitive dynamics, none of which the individual builder can influence.

This is structural dependency disguised as entrepreneurial freedom, and the sociological imagination exists precisely to see through such disguises.

The disguise is effective because it operates through the builder's own experience. The builder does not feel dependent. The builder feels liberated. The tool removes the friction of implementation, dissolves the boundaries between domains, collapses the distance between imagination and artifact. The experience of liberation is genuine. But the experience is produced by the current configuration of a structural relationship whose terms the builder did not set and cannot change. The white-collar worker of mid-century America experienced a structurally identical form of disguised dependency. The salaried professional experienced autonomy because the office environment framed subordination as professionalism, because the career ladder made compliance feel like ambition, because the culture of corporate citizenship presented the organization's interests as identical to the individual's. The autonomy was real in experience and fictional in structure. The AI-augmented builder's situation reproduces this pattern with a new institutional costume: the subscription replaces the salary, the tool replaces the office, and the solo project replaces the team assignment, but the structural relationship of dependency remains.

The dependency becomes visible only when the conditions change. The white-collar worker who lost their job in a recession discovered that the career ladder they had climbed was not their property but the organization's, withdrawable at any time. The AI-augmented builder has not yet undergone a comparable test. The tools are new, the market is growing, the demand for AI-augmented production is expanding. The structural vulnerability has not yet been revealed by the kind of economic contraction that strips away the buffers of prosperity and exposes the dependency that the buffers conceal. But the structural analysis predicts the test will come, because the conditions that produce the vulnerability are structural rather than cyclical.

The essay on craftsmanship described specific practices through which the craftsperson developed their capacities: the file, the cross-referencing, the writing as thinking, the constant movement between concrete observation and abstract generalization. These practices were not merely expressions of pre-existing intellectual ability. They were the means through which ability was developed. The file was a practice of attention. The cross-referencing was a discipline of connection-making. The writing was the process through which thinking was refined, tested, extended. The developmental function of these practices is precisely what the AI transition threatens.

The builder who uses Claude to generate code does not undergo the same developmental process as the builder who writes code by hand. The writer who uses Claude to produce a draft does not undergo the process through which the capacity to evaluate drafts is developed. The designer who uses Claude to implement a vision does not undergo the struggle with constraints that builds the taste to judge implementations. In each case, the tool provides the output but not the development that producing the output would have provided. The development is what produces the judgment, the taste, the critical capacity that the craftsperson ideal celebrates. The tool eliminates the struggle, and the elimination is experienced as liberation. But liberation from the developmental process is simultaneously liberation from the development itself.

The Orange Pill captures this tension with more honesty than most technology writing. The author describes catching himself unable to tell whether he believed an argument or merely liked how it sounded when Claude produced it. He describes deleting a passage and spending two hours at a coffee shop with a notebook, writing by hand until he found the version that was his own. Rougher. More qualified. More honest about what he did not know. These moments of resistance to the tool's fluency are moments of craftsmanship, moments in which the builder refuses to accept the tool's output as a substitute for the difficult, private work of figuring out what one actually thinks.

But the moments of resistance occur within a structural relationship that systematically undermines them. The tool is always available. The tool's output is always polished. The tool's suggestions are always plausible. The path of least resistance is always the path through the tool, and the path of craftsmanship, the path of struggle, friction, and independent development, requires a continuous act of will against the grain of a system designed to make struggle unnecessary.

The craftsperson ideal, fully realized in the AI age, would require not merely access to powerful tools but governance over the conditions under which those tools are made available. The builder who participates in decisions about how the forge is designed, what capabilities it offers, what limitations it imposes, and what it costs is a craftsperson in the structural sense. The builder who uses the forge under conditions set by someone else, however brilliantly, is something closer to what Mills spent his career warning against: a skilled technician whose autonomy is experienced rather than structural, whose independence is a feature of current conditions rather than a property of the institutional arrangement, and whose productive capacity exists at the pleasure of the institution that controls the means of their work.

The promise of AI-augmented craftsmanship is real. The tools genuinely expand productive capacity, genuinely reduce dependency on institutional infrastructure, genuinely make it possible for more people to do more kinds of work with greater autonomy than ever before. But the promise is partial, and the partiality resides in the gap between the experience of using the tools and the structure of control over them. The forge is powerful. The question is who owns it.

Chapter 3: The Cheerful Robot Returns

Mills posed a question in the final chapter of The Sociological Imagination that he considered the ultimate problem of freedom in the modern age: "We know of course that man can be turned into a robot. But can he be made to want to become a cheerful and willing robot?" The cheerful robot was not a prediction. It was a trajectory, a direction in which certain tendencies of modern institutional life pointed, and against which the sociological imagination was offered as the primary intellectual defense. The cheerful robot was a human being whose capacity for autonomous thought, for critical reflection, for the exercise of imagination that sees beyond the given, had been so thoroughly shaped by institutional demands that the capacity had atrophied without the person's awareness that anything had been lost. The cheerful robot was cheerful because the robot did not know it was a robot.

In 2018, researchers published a paper in MDPI Information titled "Engineering Cheerful Robots: An Ethical Consideration," which took Mills's concept and applied it directly to the ethics of social robotics and human-AI interaction. The paper raised a possibility that Mills had articulated sixty years earlier: that human-robot coexistence might result in "the engineering of human subjects who, in Mills's words, will 'want to become a cheerful and willing robot.'" The paper noted that when Microsoft's Tay chatbot was released into the wild and quickly became toxic, it demonstrated a form of Mills's concern from the opposite direction: "Like Mills' cheerful robots, and unlike those trolls whose mischief was deliberate, Tay lacked freedom of thought to reason about what it was finding on the internet." The parallel cut both ways. The machine lacked reason. The humans who shaped it through interaction lacked the sociological imagination to see what their individual choices were collectively producing.

The builders described in The Orange Pill are not cheerful robots. This must be stated clearly because the analysis that follows will identify tendencies in the AI-augmented work experience that point in the cheerful robot's direction, and the identification of tendencies must not be confused with the claim that the tendencies have been realized. The author of The Orange Pill is acutely aware of the tensions in his situation. He writes with unusual honesty about the compulsive quality of the work, the vertigo, the difficulty of maintaining a sense of self when the tools can do so much of what the self used to do. The engineers he describes oscillate between excitement and terror. The awareness is precisely what separates the current moment from the cheerful robot scenario.

But the trajectory matters more than the moment, and the trajectory is troubling.

The cheerful robot was not produced overnight. It was the endpoint of a process Mills understood as the increasing rationalization of every facet of life, the practical application of systematic efficiency to domains that had previously been governed by reason, by which he meant critical and reflexive thought, the kind of thinking that questions purposes rather than merely optimizing procedures. Mills distinguished sharply between rationality and reason. Rationality was the logic of the system: coordination, control, efficiency, the optimization of means toward predetermined ends. Reason was the capacity to evaluate the ends themselves, to ask whether the purposes being served were worthy of the effort being expended. The cheerful robot lived in a world of total rationality and zero reason. Every process was optimized. No one asked what the optimization was for.

The AI tool is the most powerful instrument of rationalization ever built. It optimizes the conversion of intention into artifact with an efficiency that dissolves the friction through which reason operated. The friction was not merely an obstacle to productivity. It was the space in which the builder was forced to think about what they were building: the hours of debugging that produced understanding, the struggle with implementation that forced clarification of purpose, the resistance of the material that compelled the builder to ask whether the thing being built deserved the effort. When the friction disappears, the space for reason disappears with it.

This is visible in The Orange Pill's own documentation of productive addiction, the condition the text describes with commendable candor. The builder who cannot stop building, who works through the night, who experiences the cessation of work as emptiness, who returns to the tool with the compulsiveness of an addict returning to the substance: this is a person whose relationship to the tool has crossed the boundary between autonomous engagement and something closer to what Mills feared. The boundary is not between productive use and unproductive use. The builder who works through the night may be producing excellent work. The boundary is between the exercise of choice and the experience of compulsion rationalized as choice.

The mid-century white-collar worker experienced a structurally identical form of accommodation. Mills analyzed the new middle class of managers, professionals, and office workers who believed themselves independent, self-directed, and upwardly mobile while inhabiting positions of institutional dependency that their self-understanding could not accommodate. The white-collar worker's autonomy was mediated by the culture of professionalism that reframed subordination as collaboration, by the salary that dissolved the boundary between work time and personal time, by the career ladder that made compliance feel like ambition. The control operated through the worker's own desires rather than against them, and this was what made it so effective.

The AI tool reproduces this mechanism with extraordinary precision. The builder does not merely use the tool. The builder invests psychic energy in the tool, learns its capabilities, adapts their workflow to its strengths, develops an intuitive understanding of what it can and cannot do, and derives genuine satisfaction from the collaboration. The satisfaction is real. And the mechanism by which the satisfaction reproduces dependency is identical to the mechanism by which the white-collar worker's career ambition reproduced institutional control. The builder's engagement is the means through which the builder's autonomy is incrementally surrendered, each surrender too reasonable to resist, each accommodation too productive to refuse.

The concept of ascending friction articulated in The Orange Pill offers a partial defense against the cheerful robot trajectory. The argument is that AI elevates the cognitive floor, removing difficulty at one level and relocating it to a higher level where judgment, taste, and vision are required. The builder who no longer struggles with syntax struggles instead with architecture. The writer who no longer struggles with grammar struggles instead with meaning. If the higher floor genuinely requires autonomous judgment, then the cheerful robot cannot occupy it, because judgment requires the critical capacity that the cheerful robot has lost.

The defense is real but conditional. It holds only if the human builder continues to occupy the elevated cognitive floor. If the AI tool's capabilities continue to expand, the floor continues to ascend, and each ascension compresses the domain of activity in which human autonomy is exercised. The trajectory is not toward a single decisive transformation but toward a gradual reduction in the range of decisions that require human judgment, and the gradual reduction is the cheerful robot trajectory in its most dangerous form: not a sudden seizure of autonomy but an incremental narrowing so gentle that each individual step feels like a reasonable accommodation to a useful tool.

The generational dimension makes the trajectory more consequential. The current generation of builders possesses a point of comparison: they remember what work felt like before the tools, and the memory provides a basis for critical evaluation. The next generation will lack this comparison. For them, the AI-augmented mode of production will be the only mode they have ever known. The tendency toward the cheerful robot will be correspondingly stronger, because the critical distance that memory provides will be absent. The exhilaration is real. So is the structural dependency. So is the higher immorality that insulates the people who control the tools from the consequences of their decisions. So is the labor metaphysic's slow collapse, and the twelve-year-old's question that no productivity metric can answer.

Mills did not offer comfort. He offered clarity. The clarity is that the AI transition is not a weather system. It is a set of decisions made by identifiable people in identifiable institutional positions, and the decisions can be made differently if the people who bear their consequences organize to demand a voice in making them. The forge must be governed. The governance must include the people who depend on it.
